- 0:15members that are silent into a thriving
- 0:18paid school community. And how that led
- 0:20to $45,000
- 0:22in recurring revenue in just 11 days.

- 0:33I'm Adnan, School Games winner making
- 0:35over $45,000 in recurring revenue on
- 0:38school. And today I'm pulling back the
- 0:40curtain on exactly how I turned that
- 0:43chaos into a thriving profitable
- 0:45community. This isn't theory. This is
- 0:48battle-tested. And I'm also going to
- 0:50bring game-changing lessons from Evelyn
- 0:52Weiss, Max Person, and Charlie Morgan.
- 0:54Secret number one, kill the noise, build
- 0:57with intention. My first community
- 0:59looked good on the outside with 25,000
- 1:02members on Discord, right? But it was
- 1:03chaos on the inside. There was no
- 1:05structure, no transformation, and no
- 1:07leadership. So I deleted the whole
- 1:09thing. Then I rebuilt it from scratch on
- 1:11school with clarity. But this time it
- 1:13was invite-only access, paid members
- 1:16only, clear onboarding, simplicity over
- 1:18chaos. And that shift alone built
- 1:20instant demand. We had 3,000 people
- 1:23apply for our waiting list. We crossed
- 1:25over 1,000 paying members in just 9
- 1:28days. Secret number two, the 4C
- 1:30framework that changed everything. This
- 1:32is inspired by Evelyn Weiss'
- 1:34transformation systems. I adapted it for
- 1:36our school community. And it goes like
- 1:38this. Number one, start with cause. Your
- 1:41mission must be clear. And for us, it
- 1:43was to help people build real profitable
- 1:45POD businesses. Number two, culture. You
- 1:47need to set expectations. What is
- 1:49rewarded and what is not tolerated. Make
- 1:52it so obvious. For us, what's rewarded
- 1:54was great engagement, publishing wins,
- 1:57posting motivational posts, and just be
- 1:59good to one another. What's not
- 2:00tolerated is self-promotion, spam,
- 2:03arrogance, and thinking that you know it
- 2:05all, etc., etc. Number three, you need a
- 2:08container. For us, it was school because
- 2:10school simplifies the entire experience.
- 2:12You've got one login that gives you
- 2:14everything that you need. Number four,
- 2:16daily calls, leaderboards, DM check-ins,
- 2:19member-to-member bonding, and I can go
- 2:21on and on and on. Now, without these
- 2:23four C's, you don't really have a
- 2:25community. You just have a noisy inbox.
- 2:27Secret number three, onboarding is more
- 2:29important than content. You can have the
- 2:32best course in the world, but if people
- 2:34log in and don't know what to do next,
- 2:36they literally bounce. And it happened
- 2:37to us at one point. We were leaking
- 2:40members fast. Turn was at 17%,
- 2:43especially when I went to Las Vegas for
- 2:44the school games, I came back to high
- 2:46churn cuz I wasn't there in the action.
- 2:48People were used to seeing me pretty
- 2:50much every single day, but now they're
- 2:52not seeing me as much, so they left.
- 2:54But, we managed to recoup that. We cut
- 2:56down the churn to 11% by doing this. A
- 3:00short, clear onboarding video that
- 3:02explains to them everything from start
- 3:03to finish, so they will never get lost.
- 3:05A step-by-step roadmap which shows them
- 3:08where to go from A to Z. Automated DMs
- 3:11for inactive members after 48 hours. And
- 3:13we had the three-day activation path. On
- 3:16day one, we would send an automated
- 3:18welcome post with a roadmap and
- 3:20quick-win activation. For us, that
- 3:22quick-win activation was we gave our
- 3:24users one month free of our SaaS. That
- 3:27really gets them pumped. On day two, we
- 3:29would do check-in DMs from one of our
- 3:31customer success staff. And on day
- 3:33three, we do accountability check-in
- 3:35from one of our support staff as well.
- 3:37And as Charlie Morgan says, if you
- 3:38exceed expectations at every touchpoint,
- 3:41you win. And that's what we're striving
- 3:43for. Secret number four, rituals that
- 3:45drive revenue. Now, this is how we
- 3:47engineered engagement into our culture.
- 3:49Number one, we did a niche of the day.
- 3:52So, for us in the print on demand space,
- 3:54the entire workflow starts with
- 3:56research, niche research. So, instead of
- 3:58them spending about 2 hours a day on
- 4:00niche research alone, we actually help
- 4:02them with that. So, we would go and do
- 4:04the research for them and then just
- 4:06present it like that for them ready to
- 4:08chew. In fact, we would chew the food
- 4:10and just spit it in their mouth for them
- 4:12to just swallow. Disgusting. This is
- 4:15actually not my words, it's Alex
- 4:17Hormozi's words when he was on a live
- 4:18call giving an example with our
- 4:20community that this is what we do. We
- 4:22give our community pretty much
- 4:23everything ready for them to swallow and
- 4:25this is how we said it. It was pretty
- 4:26funny, I thought. So,
- 4:27another guy that teaches people um how
- 4:30to do print on demand. And so, he has
- 4:32like 2% churn in his community. And what
- 4:35his consumable media was is that every
- 4:38week or every every I can't remember if
- 4:39it's every week or every month,
- 4:40whatever. He would go in and he would
- 4:42show with his tool how he was finding
- 4:45the trending uh products or logos or
- 4:48whatever that were printed and showing
- 4:50them how to sort for them and then he
- 4:51would make that into a list and then he
- 4:53would put it into the community. And so,
- 4:55the idea there is yet again, how can I
- 4:57chew the food for them and then spit it
- 4:59into their mouths?
- 5:00So, when you give them niches of the day
- 5:02ready for them to take action, they
- 5:05really do appreciate it because it helps
- 5:06them make money fast. We do live Q&As,
- 5:09community challenges, and giveaways
- 5:11rewarding good behaviors like
- 5:12engagements, posting wins, etc. We have
- 5:15a wins wall. We publicly celebrate every
- 5:18breakthrough. Whenever someone makes a
- 5:19sale or makes their first sale, they
- 5:21post it in the wins wall or the wins
- 5:24category. You'd be surprised how much
- 5:26this gets the community pumped. We send
- 5:28a DM to every member who cancels. We
- 5:30don't let them disappear without asking
- 5:32things like, "What happened? How can we
- 5:34help?" You'd be surprised how many
- 5:35people you manage to save just by doing
- 5:38that. And engagement literally isn't
- 5:40spontaneous, it's structured. You're not
- 5:42going to wait for people to engage with
- 5:43your community, you have to engineer it.
- 5:45So, look for ways inside your community
- 5:47every single day how you can manufacture
- 5:50that, how you can create that culture
- 5:51and instill it within them so that they
- 5:53can do it without even thinking about it
- 5:55because it becomes the thing they do.
- 5:57Secret number five, turn community into
- 5:59a movement. Max Person talks about
- 6:01reducing friction. School does that with
- 6:03tech, but what builds loyalty is
- 6:05real-life connection. In February, just
- 6:07last month, I got in my car and drove
- 6:09from London to Casablanca with no ads,
- 6:11no promo, and here's what happened. It
- 6:13was surreal. 120-plus people showed up,
- 6:16and we had to turn away 100 more. Some
- 6:18flew from France without any invitation,
- 6:21just following my Instagram stories to
- 6:23track the hotel where I was staying at.
- 6:25It was mind-boggling. That's when I knew
- 6:27this isn't a group, it's a tribe. Secret
- 6:29number six, make it about them, not
- 6:31about you. This is where most creators
- 6:33go wrong. They build a community around
- 6:35their content, not their members. Every
- 6:38post, every video, every email, ask
- 6:40yourself, what do my members need right
- 6:42now? How can I make someone feel seen
- 6:44today? Charlie Morgan says, if every
- 6:46touch point exceeds expectations, you'll
- 6:49get rich. And I say, if every touch
- 6:51point makes someone feel heard, you'll
- 6:53build something legendary. Secret number
- 6:55seven, being in the right platform.
