- 0:00how to design your business the first
- 0:02question you ask is who is it for now
- 0:05this is where a lot of people get stuck
- 0:06and it's because they overco complicate
- 0:08it it doesn't have to be it can be very
- 0:10easy you want people who have a shared
- 0:12interest with you they have the same
- 0:14goal as you or they have the same
- 0:16problem to solve and so an easy way to
- 0:18think about this is scratching your own
- 0:20itch because right now if there's a
- 0:22problem that you're trying to solve
- 0:24whether it's like I want to learn how to
- 0:25day trade or I want to learn how to flip
- 0:26houses or I want to learn how to paint
- 0:28or I want to learn how to play pingpong
- 0:30all of these things are things that you
- 0:31might be inherently interested in and so
- 0:33one of the easiest lenses and some of
- 0:35the biggest and most successful
- 0:36businesses of all time have been started
- 0:37by Founders and entrepreneurs who are
- 0:39like I suffered with this problem for a
- 0:41long time I just want to solve the
- 0:43problem or find the solution and the
- 0:45cool thing is is that you don't have to
- 0:47be the expert now if you already are the
- 0:49expert you know how to do watercolor
- 0:50paint you know how to paint uh you know
- 0:52how to play ping pong you know how to
- 0:53fix cars you know how to day trade
- 0:55whatever it is like you can be the
- 0:57expert but I think the majority of you
- 1:00will probably opt for something like
- 1:02this which is crowdsourcing which is
- 1:03finding other people who are simply
- 1:05interested in solving the same problem
- 1:07as you and then using the community
- 1:09leveraging your community to help solve
- 1:11the problem together now they can go out
- 1:13find the answers bring them back to the
- 1:15community and then that provides value
- 1:16to everyone else but also and this is a
- 1:18skeleton key of life for you to gain
- 1:20access to people who otherwise wouldn't
- 1:22is that when you put a group together of
- 1:24100 500 a th000 5,000 people you can
- 1:28then reach out to other people who are
- 1:30way above you in terms of status or
- 1:32reach or following and say hey I've got
- 1:34this community I'd love to give you
- 1:36access to them if you'd be willing to
- 1:38make a 30-minute video with me or do a
- 1:40call with my community for Q&A and
- 1:42people who like you will be able to
- 1:44punch way above your weight class
- 1:45because you can actually provide
- 1:47something to them which is distribution
- 1:48of their message and so you actually get
- 1:50to be you actually get a favor from the
- 1:53person who's doing the Q&A and you are
- 1:56perceived as delivering value to your
- 1:58community and so you get a win-win for
- 2:00everyone so right off the B you probably
- 2:01know if you're an expert and if you're
- 2:02not an expert this is probably going to
- 2:04be the path for you and school's been
- 2:05built to facilitate this model so that
- 2:08you no longer have a reason to not get
- 2:09started the next question you have to
- 2:11ask is do I want my community to be free
- 2:13or do I want it to be paid if you're
- 2:15just starting out start for free get
- 2:17people in the community find out what
- 2:19they like start providing value to them
- 2:21learn how to actually run a community
- 2:23and then at any point when you feel
- 2:25confident enough that you can provide
- 2:27value to an audience and that that
- 2:28audience in of itself is valuable you
- 2:30can flip it to paid and so the nice
- 2:31thing is that this isn't an irreversible
- 2:33decision you can start here and then
- 2:34eventually move to paid when you feel
- 2:36confident and if you're already
- 2:37confident that you can provide value to
- 2:38an audience you can start a paid right
- 2:40up front so now that you know who you're
- 2:42going to be solving problems for people
- 2:44who have the same interests problems
- 2:45goals as you you're scratching your own
- 2:46itch you're figuring out whether you've
- 2:48done you're going to go crowdsourced if
- 2:49you don't know what to do expert if you
- 2:51already do free if you're not as
- 2:53confident paid if you already are so the
- 2:55next question is what are you actually
- 2:56going to put inside and so there's three
- 2:59big buckets of stuff you've got access
- 3:02which is the people in the community
- 3:03gaining access to you so believe it or
- 3:05not especially if you're new to this if
- 3:06there's a 100 people who all want time
- 3:08with you your time becomes pretty scarce
- 3:10really quickly and so access to you
- 3:13becomes valuable in and of itself and
- 3:15there's lots of ways to do this and I'll
- 3:17give you some examples in a second the
- 3:19second thing is content itself because
- 3:21this is a closed area so you can put
- 3:23content that you don't put public or
- 3:25that you can make exclusive all of these
- 3:27things are about being exclusive to the
- 3:29community
- 3:30the third is events now events can be
- 3:32digital they can be in person so you can
- 3:34do a wide variety of types of events it
- 3:37can be with lots of people it can be
- 3:38with very small people it could be going
- 3:39on a hike or could be doing a big
- 3:41digital conference any of these things
- 3:43fit within what you could put inside and
- 3:46so the idea is that you want to create a
- 3:47schedule or a Cadence around when you're
- 3:50going to be providing these things and
- 3:52so for example for access it might be a
- 3:54Q&A call with you but it might also just
- 3:56be giving access to people that your
- 3:58community doesn't otherwise have access
- 4:00too and so if I were fixing cars as my
- 4:03my group cuz that was what I was into
- 4:05then I would find a Master Mechanic or
- 4:07something like that or who worked on
- 4:09this really type of historic car asked
- 4:11them to do a Q&A with my community now
- 4:12if one of my community members just
- 4:14tried to reach out to that guy he
- 4:15probably wouldn't respond but if I've
- 4:17got 2,000 other mechanics or people who
- 4:18are interested in cars he probably would
- 4:21and so they would gain access to people
- 4:22they otherwise wouldn't with the content
- 4:24you do things that you or the community
- 4:27creates that provides value now
- 4:28everything I just listed is is not an
- 4:30exclusive list of things you can do you
- 4:32can do anything that you can possibly
- 4:34imagine that provides value to your
- 4:36audience and so two easy questions to
- 4:38think about this is if you're scratching
- 4:40your own itch what do you think is epic
- 4:42if you're like man it'd be so epic if
- 4:44this happened that's a great place to
- 4:46start for Value you can provide to your
- 4:48community the other way to do this is
- 4:51just ask them hey guys what do you think
- 4:53would be cool and remember you now have
- 4:55the collective asking power of the whole
- 4:57community and you are their champion to
- 4:59go ask on their behalf and so don't take
- 5:02that responsibility lightly and you'll
- 5:03be amazed at what doors can open now
- 5:06what actually provides value because
- 5:08people throw this word around a lot so
- 5:10what makes a community valuable I like
- 5:12to go back to the value equation which
- 5:13is from my book $100 million
- 5:15offers there's the outcome of the
- 5:17problem that you're solving so as long
- 5:18as you're all this is why the who is so
- 5:20important so that we're actually making
- 5:21sure we're solving the same problem for
- 5:23all these people but assuming this is
- 5:25aligned which it should be at this point
- 5:27the other three variables are going to
- 5:28determine how valuable your group is
- 5:30which is the solutions and content you
- 5:33make does it make whatever problem
- 5:35you're solving lower risk than if they
- 5:38didn't have that so if you explain how
- 5:39to not blow up your car that would lower
- 5:41the risk of doing this thing or how to
- 5:43not break the tool that you used that
- 5:45would lower the risk of whatever the
- 5:47implementation was if you can help them
- 5:49do it faster they will like you more if
- 5:51it normally takes a year and you can
- 5:53show them a way to do whatever it is in
- 5:543 months that's valuable and if you can
- 5:57do it in a way that doesn't make them
- 5:59stop doing the stuff that they like
- 6:00doing or start doing stuff they hate
- 6:02doing the effort and sacrifice then
- 6:05they'll like you more you'll be
- 6:06providing value and so whenever you're
- 6:08thinking about the content or the access
- 6:10or the events this should always be the
- 6:12underlying goal how can I make it less
- 6:14risky for my audience how can I make it
- 6:15faster and how can I make it easier so
- 6:18if you choose to start for free one of
- 6:20the big things I want to emphasize is
- 6:21that you can start here and then
- 6:23eventually switch to paid when you have
- 6:26more confidence and that could be in
- 6:27month two or month 3 or month 6 because
- 6:30you should see this is you're building
- 6:31an audience and that audience is the
- 6:33most valuable asset you have and that
- 6:35you will have over time and so like
- 6:37don't worry about this month next month
- 6:39the month after it's about building that
- 6:41asset and if it takes a little bit of
- 6:42time welcome to business but once you
- 6:44have that asset you can pretty much get
- 6:47yourself set up financially for the rest
- 6:49of your life and so I'm all about doing
- 6:52things fast but I'm more about doing
- 6:53them right and so you can start free and
- 6:57in a couple months switch to pay paid
- 7:00and when you do switch to paid have so
- 7:01much more momentum that you can
- 7:03Skyrocket to the top and win because if
- 7:06you start your community that's paid
- 7:07with a thousand members already in it
- 7:09for example and then you have paid
- 7:11people come in later you already have
- 7:13this super Lively community that there's
- 7:16valuable people there's great
- 7:17contributors it's kind of like showing
- 7:19up to an empty party versus showing up
- 7:21to a party that's already rolling early
- 7:23on in the night at the club they let
- 7:24people in for free and then at past a
- 7:26certain point once there's enough people
- 7:27they start switching and paying for
- 7:29tickets to buy in right same idea just
- 7:31done digitally and so you can do it
- 7:33either way but don't be ashamed or don't
- 7:36be worried about starting for free
- 7:38because you're like when am I going to
- 7:39go to paid you're actually going to set
- 7:41yourself up for a really solid paid
- 7:44Community if you start free first so
- 7:45don't worry about it if you're starting
- 7:47here interested yet good because school
