- 0:00In this video, we're going to give you
- 0:01the updated 2026 full course completely
- 0:04for free on how to start and grow a
- 0:06remote cleaning business from scratch to
- 0:09as big as you want to take it. We're not
- 0:10going to hold back in this video. It's
- 0:12going to be a super long one. I think
- 0:14it's going to be the longest video we've
- 0:15ever created on the topic. And if you're
- 0:17searching for how to start a remote
- 0:19cleaning business, look no further
- 0:20because this is going to be the best
- 0:22video on this topic. That is our
- 0:24guarantee to you. And why are we
- 0:25qualified to teach you? Because not only
- 0:27have Sergio and myself built a remote
- 0:29cleaning business to millions of dollars
- 0:31in sales, we've done it twice by helping
- 0:33my mom retire from her job of driving
- 0:35Uber to building a business that
- 0:36generates $40,000 a month and has now
- 0:39crossed the million dollars of total
- 0:41sales generated. Um, but she cash flows
- 0:43now 15 to 18 grand from that business
- 0:44per month. And on top of this, we've
- 0:46coached over 3,000 people all across the
- 0:49US and Canada on how to build this exact
- 0:50business. And we've created seven
- 0:52millionaires through their remote
- 0:53cleaning business, which is absolutely
- 0:55bonkers. Nobody can tout the results
- 0:57that we have. That being said, let's get
- 0:59into it.
- 0:59>> First of all, I have to know where
- 1:00you're going to do it and what are you
- 1:02going to call the business. All right. I
- 1:04tell 99% of the people just start here.
- 1:07Let's write this down. Location. 99% of
- 1:09the people I'm telling them just do it
- 1:11where you live. Like this business model
- 1:13works in pretty much anywhere in the US.
- 1:16Um as long as there's what 50,000
- 1:18people. So location. I think the biggest
- 1:20things I'm looking for is um like one
- 1:22one litmus test is always going to be
- 1:24franchises like do franchises exist in
- 1:27that area because you got to think right
- 1:28from first principles why do franchises
- 1:30exist in my market? Franchises exist
- 1:33because you got to think who is as a
- 1:35franchiseor who is going to be selling a
- 1:37cleaning franchise to a potential
- 1:38franchisee. They've got to make sure the
- 1:40market's right in the first place for
- 1:41one because they're charging hundreds of
- 1:42thousands of dollars to get this
- 1:43started. Um, but two, they're also going
- 1:45to have to be able to charge high enough
- 1:47prices for everybody to make money,
- 1:48which includes the royalties to the
- 1:50franchiseor.
- 1:51>> And so, if a franchise is doing it, so
- 1:53can you. Except obviously the benefit to
- 1:55you doing this is you don't have to pay
- 1:56any of the royalties and get started for
- 1:57a fraction of the cost.
- 1:59>> So, uh, franchises um number of reviews
- 2:02um on the the businesses you're looking
- 2:04at. It sounds counterintuitive, but
- 2:06think about cleaning like pizza shops in
- 2:09New York City. Like people come into a
- 2:11market and think, "Oh my god, there's,
- 2:13you know, hundred cleaning business in
- 2:14my area. How how will I ever stand out?"
- 2:16Well, same concept in New York. Like, do
- 2:18you think that the Italian that's moving
- 2:20over to start his pizza shop is going to
- 2:22be worried about the thousands of other
- 2:24pizza shops in New York City? Not
- 2:26really, because even if you had a
- 2:28thousand customers day one, you could
- 2:30probably couldn't make enough pizzas
- 2:31because you just don't have that
- 2:32infrastructure yet, right?
- 2:33>> Same concept here. It's not a uh demand
- 2:36constrained business, it's a supply
- 2:37constrained business. So getting the
- 2:38leads is actually the easy part. And you
- 2:40can build a million dollar to even
- 2:43multi-million dollar cleaning business
- 2:44off of the overflow of leads that all
- 2:47the biggest companies are getting in in
- 2:48these major markets. True.
- 2:50>> And so competition when when you see
- 2:52lots of competition, that's actually a
- 2:53good sign because the benefit to this
- 2:56model is that you hire independent
- 2:58contractors, not W2s. So you save a ton
- 3:00of time on things like uh buying their
- 3:02equipment, spending a bunch of time
- 3:04training and ramping someone up so you
- 3:05can hire and staff way faster to meet
- 3:07that demand as opposed to most your
- 3:09competition in your cities using W2
- 3:11employees.
- 3:11>> Mhm. Mhm. And when I'm saying around
- 3:14like 50k population, um I'm talking
- 3:17about how, okay, say you have like this
- 3:20small city that has maybe like call it
- 3:2230k, but you still usually in those
- 3:25types of areas, more rural areas in the
- 3:27middle of the country, you're going to
- 3:28have like this city right here, this one
- 3:30right here, and like you kind of have
- 3:32this collection. And that's that's more
- 3:34so what I'm talking about when I say 50k
- 3:36>> broader metro. Yeah, exact metro. Yeah.
- 3:39Not your exact city. And like I think
- 3:40the biggest like mindset shift that you
- 3:43have to make with this business or just
- 3:44any like local business is okay an
- 3:46average clean around $300 $350 per
- 3:50clean. And so you really only need 33
- 3:54customers paying you per month to hit
- 3:5610K a month. And so when you're looking
- 3:58at, you know, a population like this
- 4:0050K, like it's totally doable. And we've
- 4:03we've had plenty of students in the
- 4:04program that are in these types of areas
- 4:06that still crush it and still do 10 20
- 4:0830k a month. You know what I mean? So
- 4:10that's why like I'm not like a huge fan
- 4:12of like let me think of the biggest city
- 4:14I can think of even if I don't live
- 4:15there and like go do it in Miami or go
- 4:18do it in LA. It's like no just do where
- 4:20you live because you probably know
- 4:21people in this area. You have
- 4:23connections. you have some type of
- 4:24network and then you can lean on like
- 4:26more of a local business feel as opposed
- 4:28to like some distant owner and it's like
- 4:30just in this big city where you can
- 4:32easily get lost in the noise of there
- 4:34just being a lot going on. So
- 4:36>> yeah, a lot of people over complicate
- 4:37this and overthink this. Like usually
- 4:38unless you live in some like ghost town
- 4:40in rural Texas, you can probably start
- 4:43in your area. Now I know we call it a
- 4:44remote cleaning business and yes, you
- 4:46can start really in any market, but like
- 4:48again I can't emphasize enough like if
- 4:50you can just start in your local area.
- 4:51Don't overthink this too much. just
- 4:53because to Sergio's point, you know,
- 4:55you're going to have to test clean your
- 4:56cleaners. That's part of the vetting
- 4:57process. We're going to get to that. Um,
- 4:58and so it helps have friends or family
- 5:01to lean on even when you're starting out
- 5:03with marketing by texting them saying,
- 5:04"Hey, you know, do you know anybody that
- 5:06could be uh do you know anybody that
- 5:07needs cleaning services?" That will get
- 5:08you the first couple clients usually.
- 5:10Okay. So, name. Once you have the
- 5:12location, it's time to name your
- 5:14business. This is another one that I
- 5:16think a lot of people overthink. Some
- 5:17people will spend weeks on this and the
- 5:20reality is it's a lot simpler than
- 5:22anything you think. I don't look for
- 5:24services and think, do I like this name?
- 5:26I'm more so looking at does this person
- 5:28have a good reputation. So that's what
- 5:30most people are basing their decision on
- 5:32on whether they're going to work with
- 5:33you. And so for us, like we liked um
- 5:36Orange Window Cleaning for our first
- 5:38business because SEO, like if you can
- 5:41have the city you live in somewhere in
- 5:43the name, it's just going to feel close
- 5:45to home for the person. Like, oh, these
- 5:46people are like the go-to cleaners for
- 5:48the city of Orange. And then the other
- 5:51business for for Johnny's mom, Mary and
- 5:53a Mop. Her name was Mary. Mary and a Mop
- 5:55had like a cool little like catchy feel
- 5:58to it and just short and sweet, you
- 6:00know? So, we didn't put too much thought
- 6:02into either of these names and these
- 6:04businesses were successful. And then one
- 6:06of the most some if you look at some of
- 6:08the biggest cleaning companies in the
- 6:10United States, like the cleaning
- 6:12authority is one of them. Like two maids
- 6:14in a mop. Another one like very simple.
- 6:16There's no like science or magic sauce
- 6:20to like creating a name that's going to
- 6:21be a million-dollar company. It really
- 6:23does come down to like reputation. So,
- 6:25all that to say, keep it simple, keep it
- 6:27short, like don't make it six words
- 6:29long. And um I really like when someone
- 6:32has a story also behind the name because
- 6:36then that allows you to like tell that
- 6:38story to customers and it's another way
- 6:39to like build rapport and have them buy
- 6:41into like your brand, your vision and
- 6:43all that. Like one example, there was
- 6:45someone in our in our program, I'm
- 6:47forgetting the name, but like it
- 6:49essentially paid homage to one of their
- 6:51sons that they had lost. And it's like
- 6:53pretty deep and it's like pretty pretty
- 6:55serious, but like um it was like a very
- 6:57strong reason for them wanting to start
- 6:59this business. And when they tell you
- 7:01that story, it's like, oh, like it's
- 7:04more than just a cleaning business for
- 7:05you. Like this is like you like your
- 7:07whole life. You know what I mean? So, I
- 7:09really like that. And just like if you
- 7:11have a cool story behind the name, I
- 7:12think that gives you bonus points. But
- 7:14yeah, keep it simple and don't overthink
- 7:16it.
- 7:16>> Yeah. Yeah. Again, another point of like
- 7:19don't overthink how you win in home
- 7:21service and remote cleaning specifically
- 7:23is by building reputation. So, you could
- 7:24quite literally name your business
- 7:27anything you want as long as it has like
- 7:28cleaning and the service that you
- 7:30provide in it. Um, so people don't get
- 7:31confused. I wouldn't go with something
- 7:33like home services or services or
- 7:35solutions like no just like put cleaning
- 7:38or maid service or something like that
- 7:39so they know what it is. But outside of
- 7:41that, um, as you build your reputation
- 7:43over time, that's how you're going to
- 7:45rank. But it is helpful to, to Sergio's
- 7:47point, like think with the end in mind.
- 7:49Like we lived in Orange County, so it
- 7:51made sense to call our business Orange
- 7:52Window Clean, right? And that definitely
- 7:54helped with SEO. Like if you Google
- 7:55window cleaning Orange County, we still
- 7:56show up number one. And a large part of
- 7:58that is just the name. Um, so that's
- 8:00pretty much all I got on on naming.
- 8:02>> Mhm. Yeah, dude. When we uh we came up
- 8:04with that name, we didn't know anything
- 8:06about like SEO like technically,
- 8:08>> but people look up window cleaning in
- 8:10orange and we just come up.
- 8:12>> Yeah.
- 8:12>> And and we get a lot of reviews, too.
- 8:14>> We just thought about it through first
- 8:15principles. Like you're like, "Hey, if
- 8:16somebody's googling orange window
- 8:17cleaning, like who's most likely going
- 8:19to be to pop up? It's going to be us."
- 8:20And
- 8:21>> it ended up being true.
- 8:22>> So, okay. Now, you've picked where
- 8:23you're going to do it. You got the name.
- 8:25You got to kind of put pen of paper
- 8:27here. And you got to have like an LLC.
- 8:29The reason you have an LLC is you want
- 8:31to separate the liability from you
- 8:33personally and the business. And then
- 8:35you also need the LLC for things like
- 8:37getting liability insurance and like
- 8:39getting on some of these ad platforms.
- 8:40And so, well, the biggest thing with
- 8:41LLC, too, is like you need the EIN
- 8:43attached to the LLC to open a business
- 8:44bank account. So, let's just do like a
- 8:46whole checklist around LLC. I'll let you
- 8:48do the writing.
- 8:48>> Go ahead. You got it. You got it.
- 8:50>> Okay. LLC checklist. What do you need?
- 8:51>> Okay. So, you're going to need What do
- 8:54you need?
- 8:54>> You probably need a registered agent if
- 8:56you don't want to file with your state.
- 8:57So, I like using NWA, which is just
- 9:01Northwest registered. I'll do it right.
- 9:04So, first you're going to need someone
- 9:05to probably file it for you if you don't
- 9:07want to deal with the process of filing
- 9:08with the state. So, that's going to be
- 9:09Northwest Registered agent. That's our
- 9:11preferred um person that or preferred
- 9:13company that can go and get that filed
- 9:14for you. It's $39 right here. What? $39
- 9:18plus state. I'm trying to write fast
- 9:20here. Plus your state filing fee. So,
- 9:22we're in California. So, if that would
- 9:24be if we were starting a new LLC, we'd
- 9:26pay $39 plus $800. I think Georgia is
- 9:28$300. Texas is $100 or something like
- 9:30that. So, you take $39 plus your state
- 9:32filing fee, that's going to be your cost
- 9:33to file the LLC. So, depending on the
- 9:34state that you start in, it could be uh
- 9:36super inexpensive. Or if you're
- 9:37somewhere like California, you're going
- 9:39to pay an arm and a leg. Um, but first,
- 9:41you can use that to file your LLC. Once
- 9:43you have your LLC, then what?
- 9:44>> Once you have your LLC, talking about
- 9:46penny, pen, and paper,
- 9:47>> you can take that EIN, right? You're
- 9:49going to get an EIN. So, EIN is just
- 9:51your tax then. So, this is just your tax
- 9:54identification number. Like, you can't
- 9:55even see that. That's ridiculous. Tax
- 9:57identification number. And um this is
- 10:00going to allow you to open up a business
- 10:01bank account, right? And as you um start
- 10:03to make money and file taxes, you're
- 10:05going to be filling this number out a
- 10:06lot on different W9 forms of that sort.
- 10:09But say biz bank account. And I like
- 10:12using uh what do you like? What business
- 10:14bank accounts you recommend? I mean, the
- 10:16easy one that we recommend is Novo cuz
- 10:18it's an online one and it's pretty
- 10:19simple to get on it. It works well. Um,
- 10:22you could also just use like a local
- 10:23bank if you have a relationship with
- 10:25them. So, yeah.
- 10:26>> Yeah. Local bank or who you bank with
- 10:28currently.
- 10:29>> That's what we did. Like we just went
- 10:30like I he banks with Chase. I bank with
- 10:32Bank of America personally and we just
- 10:34went to the nearest Bank of America
- 10:36branch where I already had knew a couple
- 10:37of the tellers and it was actually
- 10:39pretty nice to have them in our corner
- 10:40because as we were growing and scaling,
- 10:42we were taking all the before we
- 10:44switched to contractors, we had to um
- 10:46buy all the equipment and everything
- 10:47ourselves through the bank account. So
- 10:49there's times where we were drawn
- 10:50negatives when we were getting started
- 10:51and our bankers would help us like
- 10:53reverse the late fees like that. So yeah
- 10:55um that was you know a decade ago but
- 10:57local bank um before like oh I don't
- 11:00like Bank of America Chase whatever like
- 11:01I'm really happy with Banking Bank of
- 11:02America so um I should recommend it but
- 11:04you can use either of those two um once
- 11:06you're done with the business bank
- 11:07account um you can start taking payment
- 11:09um and you can start signing up for
- 11:11software. Am I missing anything on LLC
- 11:14checklist? Okay so you've got the
- 11:15checklist on your LLC why you need it?
- 11:16Um let's move on to what's next. All
- 11:18right. So, now now you got the LLC. We
- 11:20have people just set up the the
- 11:22foundation. So, you want to have your
- 11:24softwares in place. Now, if you really
- 11:27wanted to, could you run this whole
- 11:29business on a piece of paper or a Google
- 11:32sheet? Yeah, we did that for a couple
- 11:34couple months when we first started, but
- 11:35that was out of ignorance, not out of
- 11:37like this is the right thing to do. So,
- 11:40uh first you want to have a booking
- 11:41software.
- 11:42>> Well, this that's not an option. Don't
- 11:43do not run this business on Google
- 11:44sheet. Like, just sign up for these.
- 11:46>> Yeah, that's Yeah, that's more what I'm
- 11:47trying to say. It's super low cost. It's
- 11:49worth it.
- 11:49>> Yeah. Yeah. So, a couple options that we
- 11:51we like recommend.
- 11:52>> We know we like, we trust.
- 11:54>> So, Booking Koala, that's one of them.
- 11:56Allison, that's another one. Schedule
- 11:59Drop. The reason we like these is
- 12:01because they're cleaning specific, meant
- 12:03for cleaning businesses. And, um, all of
- 12:06them actually had remote cleaning
- 12:07businesses in mind. And so, one of the
- 12:09biggest um, roadblocks you can get into
- 12:12if you're using other softwares is they
- 12:14charge per user. With this remote
- 12:16cleaning model, you're going to be
- 12:17needing like, I don't know, like a small
- 12:19company can still have like 10 cleaners
- 12:21because you have some on the bench and
- 12:23XYZ. And so a traditional software like
- 12:26House Call Pro or Job or these bigger
- 12:28companies, they're going to charge you
- 12:29per user and you're going to be paying
- 12:31like $500, $700 per month for software.
- 12:35Whereas these are like taking that into
- 12:38account when they're pricing you this
- 12:39way. So those are some booking software
- 12:41options. And then you're also going to
- 12:43need some type of phone system because
- 12:46you want to separate your personal line
- 12:48from your business line. It's like very
- 12:50simple concept, but like you want you
- 12:52want to know if someone's calling you,
- 12:54you got to answer it like, "Hey, this is
- 12:56Sergio with ABC Cleaning. How can I help
- 12:58you?" So, there's that. And then also,
- 13:00as we think about scaling, if you hire a
- 13:02VA in the Philippines, like you can't
- 13:04give them your personal line, like they
- 13:06can't answer the phone from there. And
- 13:07so, or you can't add a line to your
- 13:09Verizon. So for this couple options, one
- 13:13is Quo. I believe it's $19 a month,
- 13:16something like that.
- 13:17>> Super low cost. Yeah,
- 13:18>> $19 a month. Another option you could
- 13:20actually use Clean Works, which is more
- 13:23than just a phone system, though. That
- 13:25that leads me to my next step, which is
- 13:27like CRM. So a CRM, these softwares kind
- 13:31of have a little bit of CRM
- 13:32functionality, but a true CRM is meant
- 13:34to make sure you can convert all the
- 13:36leads or as many leads as possible to
- 13:38customers. and then also nurture your
- 13:40existing customers to turn them into
- 13:42like recurring customers. And so Clean
- 13:44Works does all those things and it has a
- 13:46phone system built into it too. And so
- 13:48that starting out is $97 per month. And
- 13:52so that's pretty much going to be your
- 13:54software stack. You just pick one from
- 13:56here and then you could have either one
- 13:59of these. Either one.
- 14:00>> Yeah. So the booking software to it's
- 14:02important to discern like booking
- 14:03software is going to be there. You're
- 14:04going to onboard your cleaners. You're
- 14:05going to be able to take payment. um you
- 14:07can dispatch the job to the cleaner,
- 14:09send the auto reminder text to your
- 14:10clients, that kind of thing, right?
- 14:12>> Taking it a step further, um Clean,
- 14:14what's cool about Clean Works,
- 14:16obviously, you know, this is our stuff,
- 14:18but like we we we built Clean Works, but
- 14:20we built it with, you know, all the data
- 14:22across 3,000 companies and it includes
- 14:24the CRM and the phone system. I don't
- 14:26want to pitch anything on here, but you
- 14:28know, it's important to think with the
- 14:30end in mind where you're going to get a
- 14:32bunch of leads and all these leads are
- 14:33going to kind of fall into different
- 14:34buckets. One bucket might be, hey, they
- 14:36call you and they say, uh, you know
- 14:38what? I'm going to shop around. I'm not
- 14:40going to book right now. Doesn't mean we
- 14:41stop marketing to that person, right?
- 14:43Because they can become a customer a
- 14:44month, two months, 5 months, a year
- 14:46later. Um, they could uh become a
- 14:49customer but not book a recurring clean.
- 14:50They could become a customer, not book a
- 14:52recurring clean, not leave your review
- 14:54or not send you a referral. Those are
- 14:55all things we want to get. And and
- 14:57they're going to be different leads at
- 14:59different stages in the customer
- 15:00journey. And we want to make sure we're
- 15:01always marketing to those leads so that
- 15:03as we're spending money on ads or we're
- 15:05getting even if we're getting leads for
- 15:06free, we're getting everything we need
- 15:08basically all the juice out of the leads
- 15:09that we possibly can. And that looks
- 15:11like booking customers to recurring,
- 15:13continuing to text and email and market
- 15:15to customers who got quotes from you but
- 15:17didn't book or even just if you got a
- 15:19name, email, phone number and they
- 15:21filled out a form but they never got on
- 15:22the phone with you doesn't mean that we
- 15:24don't market to them and Clean Works
- 15:25handles all of that via automations. So,
- 15:28in terms of software, that's pretty much
- 15:30all you need, which is like very, very
- 15:32cheap compared to like other businesses.
- 15:34In terms of like overhead, um, the other
- 15:36the last thing you're going to need in
- 15:38terms of foundation and overhead is
- 15:40going to be general liability insurance.
- 15:42I would put like miss cost,
- 15:45miscellaneous costs, because there's a
- 15:47couple
- 15:47>> miscellaneous foundation. So, you've got
- 15:50your software cost. You also need
- 15:52general liability insurance. This is
- 15:54going to be about $40 to sometimes as
- 15:55high as $80 a month. I would shop
- 15:57around. Um, we recommend
- 15:59>> there's thimble there's next.
- 16:00>> There's your local insurance provider.
- 16:02Okay. So, you have your general
- 16:03liability. This is going to be there so
- 16:05that in the case that you send a cleaner
- 16:06out and when you're sending cleaners
- 16:08out, they're going to have their own
- 16:08insurance. But for whatever reason, this
- 16:10happens less than a percent of a percent
- 16:12of the time. But in the case that maybe
- 16:14your cleaner steals something or they
- 16:16break something, um, you want to be
- 16:19double covered on top of that in case
- 16:20your provider gives you a hard time
- 16:22about using their insurance or whatever
- 16:23it is. This is basically just a CIA.
- 16:25cover your ass policy that you should
- 16:28never use. But again, keyword should
- 16:30doesn't mean it's not possible. Um, on
- 16:32top of this, you're going to want to
- 16:33budget aside. I would call it 100 to 150
- 16:35bucks for test clean. We're going to go
- 16:37deeper into the test clean process later
- 16:38when we talk about recruiting. But test
- 16:40clans are just there as a vetting
- 16:42procedure to make sure that your
- 16:43cleaners are going to do a good job,
- 16:45going to show up on time, and most
- 16:46importantly, because they're
- 16:47contractors, not seal your customers.
- 16:49Um, and then, uh, any ad spend. Um, if
- 16:52you want to go fast, optional, but I
- 16:54recommend if you can budget 100 to 200
- 16:55bucks to start out in ad spend, um,
- 16:57that's going to help you go just a
- 16:59little bit fast. And we'll show you
- 17:00where to spend that money and get into
- 17:01market.
- 17:01>> Okay. So, some quick math here.
- 17:03>> Oh, and then we have uh also like a a do
- 17:06a business domain. It's going to be like
- 17:078 to 10 bucks. So, if you if you have
- 17:10orange cleaning as an example, you're
- 17:11going to want to go buy that domain so
- 17:13you can host it on your website. Um,
- 17:14you're also going to need a website,
- 17:16right?
- 17:16>> I'll just put them together here. You
- 17:17can you can build the website yourself.
- 17:19Um if you want to pay someone to do it,
- 17:21we can build you a really cool website
- 17:22for 97 bucks. Put that on there.
- 17:24>> And then this dollar $8 a year for the
- 17:26domain. 8 to10. Don't go dropping, you
- 17:28know, $1,000 on some premium domain.
- 17:30It's not worth it. If you have to get
- 17:31the co instead of.com, that's fine, too.
- 17:34Um but yeah,
- 17:34>> let's do some quick
- 17:35>> You can you can also build your website
- 17:37through uh Booking Koala if you'd like.
- 17:39Um we build really cool SEO optimized
- 17:41websites that look really beautiful for
- 17:4297 bucks a month, but I'm not pitching
- 17:44you by any means. like that's just
- 17:46something we do for our internal clients
- 17:47and um they're pretty cool looking
- 17:49websites and if you want it to be free
- 17:50obviously like I said you can build it
- 17:51yourself. The website is not something I
- 17:53would put a ton of time into at the
- 17:55beginning just because a website serves
- 17:56two purposes. One, does it get you
- 17:58clients? And two, does it convert those
- 18:00clients into paying customers. When
- 18:01you're just starting out, you're not
- 18:02going to have eyeballs on your website.
- 18:04Um but as you get into running ads and
- 18:06you start um ranking on the first page
- 18:07of Google and building a reputation, the
- 18:09website does become more and more
- 18:11important. So, basically, if we uh sum
- 18:14up all these costs, you're looking at
- 18:16around $300 per month on the lower end
- 18:19all the way up to $600 if you want to
- 18:22throw in some uh some ad spend, some
- 18:25budget for the test cleans. So, that's
- 18:27pretty much like the monthly cost you
- 18:28can expect when you start this business.
- 18:30So, you want to at least I I would say
- 18:32like on the to be safe like a,000 to
- 18:34$2,000 like in the bank when you start
- 18:37this business and more than enough money
- 18:39to do that.
- 18:40>> Yeah. That gives you enough for like
- 18:41margin of error if things go wrong. Like
- 18:42>> Exactly.
- 18:43>> You get to pay your cleaner a little bit
- 18:44extra for screwing up or something
- 18:45like,000 bucks, you're pretty much good
- 18:47to go.
- 18:47>> Exactly. Yep. Okay, cool. So, that
- 18:50pretty much covers all the foundation
- 18:51stuff and at this point now you can just
- 18:53get into hiring cleaners.
- 18:55>> Yeah. So, we've got the foundation laid.
- 18:56Next step is recruiting. Now, this is
- 18:58really important part. This is probably
- 19:00the most important part in the process
- 19:02because your cleaners are your product.
- 19:03This is who's going to be showing up
- 19:05doing a good job, wanting to have your
- 19:06customers leave you fivestar reviews,
- 19:08send you referrals. So one customer
- 19:10becomes two, three, four, five
- 19:11customers. And then most importantly, if
- 19:13you do a good job recruiting, this is
- 19:15how you walk into more revenue and more
- 19:16profit every single month by not really
- 19:18changing anything because like I said,
- 19:20cleaners are your product. So if they're
- 19:21show up doing a good job, you should
- 19:23have about one in every three customers.
- 19:25One, two, say, "Hey, Sergio, why don't
- 19:27you get me on the calendar for every
- 19:28week, every other week, or every month?"
- 19:30I can't overemphasize enough how
- 19:32important this part of the process is.
- 19:33Um, and and also too, this is how you
- 19:35never do any cleaning yourself. This is
- 19:37the whole beauty of the remote cleaning
- 19:38model. The cleaners that you're hiring
- 19:40are independent contractors or $1099.
- 19:43You're not hiring W2 employees, meaning
- 19:45you're not spending any time having to
- 19:47train them, ramp them up. You don't have
- 19:49to pay for their gas. You don't have to
- 19:50pay for their vehicles. You don't have
- 19:51to pay for their equipment, which is
- 19:53great. And it helps your pockets because
- 19:55you don't have to um buy these expensive
- 19:57vacuums and when they break something or
- 19:59they lose something, which I guarantee
- 20:00you if you were hiring W2s, they will uh
- 20:03you don't have to worry about that
- 20:04because 1099s come with all of the
- 20:07equipment necessary to complete jobs.
- 20:09Not only that, but they pay for their
- 20:10own gas. They have their own vehicles,
- 20:12and you save even more money on things
- 20:14like payroll tax, workers comp. Yeah,
- 20:16that's it. Um that being said, what is
- 20:18our recruiting process? because we've
- 20:19used we've used this exact process to
- 20:21hire tens of thousands of cleaners. So,
- 20:23if you just follow this, this is the key
- 20:25to winning in this business. When you
- 20:27when you when you look into getting in
- 20:28this business, you're not even really
- 20:30starting a cleaning business. You're
- 20:31starting a staffing and recruiting
- 20:32business because your job is going to
- 20:34become recruiting and attracting good
- 20:35talent. And that looks like good
- 20:36cleaner.
- 20:37>> Yeah. So, I mean, the easiest place to
- 20:39start is always going to be local
- 20:41groups. So, there's going to be like
- 20:42Facebook groups or Next Door. So, these
- 20:46groups by by nature are going to be a
- 20:47lot of recommendations and referral
- 20:49based. So, you can literally just go in
- 20:51the group and type in cleaner um house
- 20:54cleaner made keywords like that. And
- 20:57you're going to get all these posts that
- 20:59some of them are going to be recent,
- 21:00some of them maybe like a year ago, but
- 21:02someone's going to be asking, "Hey, does
- 21:03anyone know a good cleaner?" And then
- 21:05there's going to be 20 comments in that
- 21:07post and it's going to be like, "I know
- 21:09this person. Reach out to this person."
- 21:11And then there's going to be some
- 21:12cleaners in there as well saying, "Hey,
- 21:14use me. use me xyz and they'll like
- 21:16throw in their number. And so just by
- 21:18going in a couple of local Facebook
- 21:20groups. So like for example, right now
- 21:21we're in um Costa Mesa. So you can look
- 21:24up um Costa Mesa mom group, Costa Mesa
- 21:27neighbors. There's even like smaller
- 21:29pockets within Costa Mesa. Like maybe
- 21:30it's like specific neighborhoods, but
- 21:32essentially there's tons of these on
- 21:34Facebook.
- 21:35>> Yeah. Community groups, mom groups, and
- 21:37buyell groups are the big three that
- 21:39you're looking. Every area has them. So
- 21:41go in the search bar of those groups,
- 21:43look up cleaners, and from there,
- 21:45literally just compile a list in a
- 21:46Google sheet of like 50 cleaners with
- 21:49their email or phone number, whatever
- 21:51was included in the Facebook post, and
- 21:54you can just start reaching out to them.
- 21:56And the the the general script there is,
- 21:58hey, I saw you recommended on, you know,
- 22:00the the Costa Mesa mom group. Um, are
- 22:02you still taking on jobs? They're going
- 22:04to say, yeah. It's like, cool. Well, I'm
- 22:05actually a local cleaning company, too,
- 22:07and we're just like, we got too much
- 22:09work. we need some help. So, would you
- 22:11be willing to like take on a couple jobs
- 22:13from us? And then they uh at that point
- 22:15they're either interested or they're
- 22:17not. And then you kind of just give them
- 22:18the spiel on how it works. But you're
- 22:20also interviewing them through this
- 22:22process. So, you can start to get a feel
- 22:23of like who they are and things like
- 22:25that. And so, that kind of leads us into
- 22:27the test clean. But before we get there,
- 22:28that's the first way that we find
- 22:30cleaners. Um pros, it's free. There's
- 22:33plenty of cleaners to like compile a
- 22:35list. I'll say cons is that the frame is
- 22:39a little bit more you are looking for
- 22:41them and so you're having to sell them a
- 22:44little bit um as opposed to the next
- 22:46method I'm going to talk about which is
- 22:48Indeed.
- 22:49>> Yeah. To add on to that, you you're
- 22:51essentially saying, "Hey, you you're
- 22:53selling the cleaner to come work for
- 22:54your company." And just to talk about
- 22:57some potential roadblocks you might run
- 22:58into using this method. uh you might
- 23:01have a couple cleaners that could be
- 23:02great cleaners be a little sketched out
- 23:04because you're a new company and so if
- 23:06you can't answer some of their questions
- 23:07we see a lot of drop off at this point
- 23:09if we think about hiring as a funnel. We
- 23:11see a lot of drop off on the initial
- 23:12contact phase because they're like ah no
- 23:14like you're you know what are you
- 23:16scamming me this and that because like
- 23:18you're a brand new business. Um and it
- 23:20could be a tough objection to overcome
- 23:21especially if this is your first
- 23:22business or you don't have a ton of
- 23:23sales experience. Um which is why I like
- 23:26Indeed. A lot of people like this. Um,
- 23:28our coaches really like this, but Indeed
- 23:30is is one of my favorites because of
- 23:32Sergio's point of like, hey, you take
- 23:33that frame of instead of saying, hey,
- 23:35can you please come work for my company?
- 23:37Um, you're saying, "No, this is my job
- 23:39posting. This is what I'm paying. This
- 23:41is what I want. You can apply and then
- 23:43I'll vet you and decide if you're a good
- 23:45fit." So, it completely turns that frame
- 23:46upside down.
- 23:47>> Mhm. Mhm. And to your point about it
- 23:49being a funnel, like okay, this is
- 23:51Indeed. You have to know this going into
- 23:53it's going to look like this. Going into
- 23:55the system is going to be like, let's
- 23:57call it 100 apps application. Okay. From
- 24:00there, you're going to have a couple of
- 24:02like qualifying questions. When you set
- 24:04up an Indeed post, you can you can uh
- 24:06put in the actual job description, but
- 24:08then you can put these questions that
- 24:10they have to answer in order to like
- 24:13fill out the the actual application. And
- 24:15so some of them are going to be like, do
- 24:17you have reliable transportation? Can
- 24:19you work in the US? And then the the one
- 24:21of the most important ones is going to
- 24:23be how many years of cleaning experience
- 24:24do you have? And so you're looking for
- 24:26people that have at least one to two
- 24:28years of cleaning, professional cleaning
- 24:30experience. And so that in itself is
- 24:32going to weed out like maybe like 25% of
- 24:35these people cuz some of them are just
- 24:37literally just spamming applications on
- 24:39Indeed. Ignore those people. So from
- 24:42there, after the qualifying questions,
- 24:44maybe you have 75 potential people. From
- 24:48there, you're going to just quickly go
- 24:50through all the applications. And I like
- 24:52to do this. There's a feature on there.
- 24:54You can either you can either exit out,
- 24:57you can like make it a maybe, or this is
- 25:00awesome.
- 25:00>> It's exactly what it looks like, too.
- 25:02>> Exactly. And so I'm looking at these 75
- 25:04applications, and I'm just putting them
- 25:06in one of these buckets. Um, actually in
- 25:08the first first run through I'm I'm not
- 25:10even putting it in the like check mark.
- 25:12It's like either no because they don't
- 25:15have good experience, their resume looks
- 25:17like crap, like they're just like red
- 25:18flags. Like they're just job hopping.
- 25:20Whatever it is, I'm throwing it in here.
- 25:22And inevitably in this 75 group, there's
- 25:25going to be like half of them going in
- 25:27this for this bucket. What are those
- 25:28requirements you look for?
- 25:29>> Like for the maybe bucket?
- 25:30>> No, for the for like people that auto
- 25:32cancel because you got to think like
- 25:34someone's coming in here starting a
- 25:35cleaning business, like what do you look
- 25:36for? Yeah. Um,
- 25:38>> automatic nose.
- 25:39>> Well, no experience is one of them. Um,
- 25:41>> yeah, at least a year, right? You want
- 25:42you want at least a year of experience
- 25:44because remember like you don't want to
- 25:46spend time training them. So, you're
- 25:47looking for the experience of like
- 25:48cleaning houses. And yes, there is
- 25:50experience when when when it comes to
- 25:51cleaning houses because me and Sergio
- 25:53never actually cleaned a house. If we
- 25:54actually go went and serviced a job, I
- 25:56wouldn't even know where to begin.
- 25:57>> Yeah. Yeah. We'd get a one star.
- 25:58>> Yeah. We would get a one star review for
- 26:00sure. So,
- 26:01>> yeah. I'm looking for at least one year
- 26:03of experience. I'm looking for u decent
- 26:06resume like they actually spend some
- 26:08time doing this. Um speed to lead is
- 26:10also important. How fast like if you
- 26:12reach out to them, do they respond?
- 26:13>> Well, that's that that's like the step
- 26:15after this because here I'm just I'm
- 26:17just filtering out like the really nos.
- 26:20>> Do they have their own supplies and
- 26:21transportation?
- 26:22>> Exactly.
- 26:22>> You don't want to be like driving
- 26:24around. You're not a school bus driver.
- 26:25Okay. So, you're not going and picking
- 26:27people up, dropping them off at a job,
- 26:28then having to go pick them back up.
- 26:30>> Another one is location. cuz like I'm
- 26:32looking for cleaners in this specific
- 26:33area. Sometimes people will apply from
- 26:35other places, whatever. So these are
- 26:37like the hard nose. Then like out of
- 26:40half of these, they're going to go in
- 26:41this maybe bucket. So from here, I'm
- 26:44going to go through it one more time, a
- 26:45little bit more of a fine tooth comb,
- 26:47but then I'll take the ones that I like
- 26:49and I'll reach out to all of them. And
- 26:51so from here, this is like where I'm I'm
- 26:53doing like speed to lead. Like if I
- 26:55reach out to them, are they getting back
- 26:56to me like in a reasonable time? Um, and
- 26:58from there, I'm just setting up
- 27:00interviews. And Indeed has like an
- 27:02internal like interview um tool I guess
- 27:05you want to call it where you can just
- 27:06like set up a time everything happens
- 27:09within Indeed. But yeah, basically say
- 27:11we we get down to like 25 people that
- 27:14I'm now reaching out to to to interview.
- 27:16And then from there maybe another let's
- 27:20call it like 13 people I actually
- 27:23interview. And then from there, the
- 27:25actual five good cleaners that I want to
- 27:28hire out of the 100 applications. And so
- 27:32that's why it's super important to know
- 27:33this going into it because the first
- 27:35time we ever hired on Indeed, we didn't
- 27:37have this system and we didn't have this
- 27:39expectation going into it. So we got 100
- 27:41applications and it was like this Indeed
- 27:43thing is crap. Like why would anybody
- 27:45use this platform? But you have to know
- 27:48the system. You have to know how to work
- 27:50it and find the five good cleaners in
- 27:52100 applications. Yeah, it's like the
- 27:548020 rule except it's like the 955 rule
- 27:57>> cuz like most of the people that apply
- 27:58are going to suck. Like that's just the
- 27:59reality. But um it doesn't mean you
- 28:02can't find the the ones that are going
- 28:03to be absolutely great. And keep in mind
- 28:05throughout this whole process, if you're
- 28:06watching this and you're like
- 28:07considering even starting a cleaning
- 28:08business, um it's the remote way. Uh
- 28:11your cleaners again are your product.
- 28:13And so um this might seem like a crazy
- 28:15process to go through, but a cleaner is
- 28:17worth at least five grand a month to you
- 28:19good ones all the way up to maybe even
- 28:20seven or eight grand a month. And with
- 28:22that in mind, all you need one good
- 28:24cleaner to get to $5 to $8,000 a month
- 28:26of sales. Um, so it's worth it to run
- 28:29this process and not skip any steps.
- 28:31Can't emphasize enough. Do not skip any
- 28:33steps in this process.
- 28:34>> Yeah. Yeah. Great point.
- 28:36>> Okay. So, we have the five. All right.
- 28:37We run them through the process. We have
- 28:38the five. They passed their their their
- 28:40interview. Um, now what? Because that
- 28:42doesn't mean they're going to be good
- 28:43yet to send out. There's still extra
- 28:45steps. Now, what do we need to do? Real
- 28:47quick before we get into that piece, I
- 28:49just want to add one last method that we
- 28:51do use is referrals. It's like very easy
- 28:54to do. And housekeeper.com kind of
- 28:56>> Yeah. Yeah. I mean housekeeper.com kind
- 28:58of lands in this one or Yeah. I'll just
- 29:00say like housekeeper. Hold on. So you
- 29:02got housekeeper.com.
- 29:05You have care.com. Other platforms that
- 29:07are similar with like just a bunch of
- 29:09cleaners. But then referrals is uh is
- 29:11probably one of the safer ones if it's
- 29:13it's kind of like this strategy, but
- 29:16instead it's like a friend or family
- 29:17member that you know that uses a cleaner
- 29:20and they refer you to the cleaner. And
- 29:22so the uh the connection there is a lot
- 29:24more warm and it's like easier to to
- 29:26hire them. And so those are all the
- 29:28ways. Let's get into the actual process
- 29:30of once you identify someone as like
- 29:33okay I want to hire this person. what
- 29:35what is the flow that you have to take
- 29:37him through to get them from like
- 29:38potential cleaner to actually being on
- 29:41the job making money for you. So the
- 29:43first step interview process. So here
- 29:45it's going to be like a phone interview
- 29:46or a video call interview. But like what
- 29:49are we looking for here? Um there's the
- 29:51obvious stuff like we talked about a
- 29:53year of cleaning experience. Um
- 29:55>> own transportation.
- 29:56>> Own transportation. The logistical stuff
- 29:58like how how many hours can they work
- 30:00per week? Um you don't need someone
- 30:01full-time in the beginning. You just
- 30:03need them to be able to take like let's
- 30:05call it like five five to 10 jobs a week
- 30:07or whatever. So, um it's okay if they're
- 30:10part-time and they're doing their own
- 30:11cleans. But, okay, logistical. But then
- 30:13the on the other side, I'm looking for
- 30:15someone who is going to make my life
- 30:17easy. Someone that's not going to make
- 30:19excuses all the time. Someone who's
- 30:21going to take ownership and pride in
- 30:22their work. And so, you can ask
- 30:24questions about like, you know, what
- 30:26happened the last time a customer was
- 30:27upset? Like, how did you handle that?
- 30:29Also, are they going to be reliable,
- 30:31show up on time? Like, how do you how do
- 30:33you um handle like being late? Because
- 30:35inevitably, these things happen in
- 30:37cleaning. Sometimes customers are upset
- 30:39or you're not going to be there on time.
- 30:40So, it just matters on how you handle
- 30:42it. And so, you're just looking for a
- 30:44cleaner that's going to make your life
- 30:45easier and be able to handle handle
- 30:47these things professionally.
- 30:48>> Also, how do they present themselves,
- 30:50right? That's a big one. Do they just
- 30:51look like an absolute crackhead on on
- 30:53the interview? Like, you obviously
- 30:54customerf facing, right? Don't send that
- 30:56person out. Are they are they showing up
- 30:59at the interview do doing grocery
- 31:01shopping on their phone like in the
- 31:02meeting? Like that's obviously a red
- 31:04flag,
- 31:04>> right? I've I've been on interviews
- 31:06before where um the cleaner like took a
- 31:08hit of their pen. I don't know what kind
- 31:09of pen it was. Some kind of vape pen.
- 31:11But like still, why are you hitting that
- 31:12on the interview? Like that's like those
- 31:15are the uh read between the line things
- 31:17where it's like, okay, like this
- 31:18person's not very professional. So you
- 31:21just got to think. Actually, this is a
- 31:23good filter for you to think through
- 31:24when you're on the on the actual
- 31:25interview. Would I send this person into
- 31:28my grandma's home?
- 31:30You know, because your grandma like you
- 31:33want to protect your grandma like she's
- 31:34a sweet old lady hopefully and um yeah,
- 31:37like are you going to send this person
- 31:39into her home? Cuz like the reality is
- 31:40your customer is sometimes going to be
- 31:42that sweet old lady. So you got to think
- 31:45to would I trust this person? Right? So
- 31:46okay, that's the interview process. Um,
- 31:49if they pass that, then you you
- 31:51basically tell them, "Hey, I'll get back
- 31:53to you in the next, you know, 20 24 48
- 31:55hours. We're talking to a few people."
- 31:57You want to put some some scarcity in
- 31:59there. You know what I mean? Like, you
- 32:00don't want to be too desperate. But
- 32:02after you tell them, "Okay, cool. We
- 32:04actually have a job that we need to get
- 32:07done." And you know, it's a test clean.
- 32:09What is the test clean? Yes.
- 32:11>> They don't know it's a test clean. So,
- 32:13you're going to set expectations. You're
- 32:14going to tell them everything that needs
- 32:16to happen at the job. You set
- 32:17expectations that, hey, this is your
- 32:19customer, not the cleaner's customer.
- 32:21Like, they shouldn't be passing out
- 32:23their own cards and stuff. And you just
- 32:25make sure they can show up to the job
- 32:26fully prepared for what to expect. So,
- 32:28set expectations and you book them on
- 32:30that clean.
- 32:31>> No branded materials, right? You
- 32:33>> no branded materials. Um, you don't want
- 32:35them showing up if you're if you're
- 32:37Johnny and Sergio cleaning company, you
- 32:38don't want them showing up with Barber's
- 32:40Cleaning logo all over their stuff.
- 32:41They're going to be like customers going
- 32:42to be confused, make what the heck.
- 32:44>> And they're also promoting their own
- 32:45business.
- 32:46>> Yeah. And so since it's a test clean,
- 32:47it's actually going to be like a friend
- 32:48or family member, someone that you know,
- 32:50and they're like kind of like a secret
- 32:52shopper in a way. And so they're just
- 32:54there to like see, okay, does does a
- 32:56cleaner have good manners? Are they
- 32:58cleaning good? And then are they going
- 33:00to try to steal the customer at the end
- 33:01of the job? And so those are the three
- 33:04main things that you're testing for. Um,
- 33:06and this is really important with the
- 33:07test clean process because at the end of
- 33:09the test clean, you have to don't don't
- 33:11write this down if you're taking notes.
- 33:13um have your friend or family member ask
- 33:14them at the end of the clean this key
- 33:16phrase, "How can I book again?" That's
- 33:18it. Because they're going to say, "Hey,
- 33:19here's my card. Book through me. I'll do
- 33:21it for cheaper." Or they'll say, "Call
- 33:23Sergio's cleaning." And he'll get you
- 33:25rebooked. Call whoever you booked with
- 33:26and they'll get you rebooked. If they
- 33:27say the latter, they say, "Call the
- 33:29office and and book with them to get get
- 33:31me back on the calendar." They're
- 33:32probably going to be good to go if
- 33:33they've passed if they've gotten this
- 33:35far. The last step is, you know, you got
- 33:36to background check them. But um that's
- 33:38going to be the the biggest thing right
- 33:40there is how can I book again? Because
- 33:42the test clean is there to serve. Do
- 33:43they show up? Do they do a good job? And
- 33:45do they try to steal your customer?
- 33:46That's it. If they pass all of that
- 33:47stuff, they're likely going to be good
- 33:49to go for your job.
- 33:50>> Yeah. And to your point, like, do they
- 33:51show up? You're testing for reliability.
- 33:53And like you'll see some like this
- 33:55happens all the time. You talk to a
- 33:57cleaner, they seem good, you guys are
- 33:58vibing, put them on a test clean, and
- 34:00then cricket goes. They just don't show
- 34:02up. And for whatever reason, they like
- 34:05dropped off in the hiring process. And
- 34:07so if that does happen to you, don't
- 34:09take it uh personal. It's just part of
- 34:12the process.
- 34:12>> Yeah. Imagine if that was a real job,
- 34:14too, right? Like I'd always much rather
- 34:15it be a friend or a family member
- 34:16because they're not going to care. Um as
- 34:18opposed to a real customer. That's
- 34:19that's risking getting a bad review. And
- 34:21when you're starting out, you do not
- 34:22want a bad review. It's okay to get a
- 34:23bad review when you have like a hundred
- 34:25or 200, but when it's your first one,
- 34:27it's not worth the risk. So, okay, test
- 34:29clean them. Let's say they did a good
- 34:31job. Yay. Okay. Now, you're going to do
- 34:35uh liability insurance and background
- 34:38check. Actually, here's one very
- 34:40important tip that you have to know.
- 34:41After the test clean, you want to pay
- 34:44them money. This is essentially a way to
- 34:46build trust because again, like new
- 34:49relationship, they don't fully know you
- 34:50either. And so, I don't know, for some
- 34:53reason, you could be scamming them in
- 34:54their head. So, test clean, pay them the
- 34:57same day. Normally, we pay our cleaners
- 34:59once a week at the end of the week once
- 35:00you've done like all the jobs. But for
- 35:02the test clean, we just pay them the
- 35:04same day. Um, okay. So, liability
- 35:06insurance, you want them to have their
- 35:07own insurance. You know, for them, it's
- 35:09like going to be $30 to $50 a month.
- 35:12Now, you might get some push back on
- 35:13this. I usually give cleaners a little
- 35:15bit of a wiggle room. Like, hey, like
- 35:18we'll give you up to five jobs to like
- 35:20get it. Like, you don't have to get it
- 35:22today because again, most of these
- 35:24cleaners aren't going to have liability
- 35:26insurance and they don't fully trust you
- 35:28and know that you're going to be able to
- 35:29give them consistent work. So why are
- 35:31they gonna sign up for like a $50 a
- 35:33month subscription when they don't know
- 35:35they're even going to work with you
- 35:36anymore? So you got to kind of look at
- 35:37it from their perspective. So that's why
- 35:39we give them a little bit of wiggle room
- 35:41there. You know,
- 35:41>> it's actually a huge tip. Like we see a
- 35:43lot of drop off at this point or people
- 35:44that don't do that because a lot of
- 35:46cleaners will be like, "Well, no, to
- 35:47your point, I don't want to get
- 35:48liability insurance because I don't know
- 35:50if you could send me work or we just
- 35:51started working together. Why do I need
- 35:52insurance? I've never had insurance."
- 35:53The whole gambit. And so that little
- 35:56like, hey, I'll give you five jobs or 10
- 35:57jobs or I'll bump your percentage a
- 35:59couple points. Um, so you can afford the
- 36:01liability insurance and we essentially
- 36:02cover it. Um, we'll fix a lot of that
- 36:04drop off in this part of the funnel. And
- 36:06you can kind of factor that in. So like,
- 36:07yeah, I mean, you can say basically,
- 36:09hey, your average pay per hour when you
- 36:11don't have liability insurance is
- 36:13probably going to be somewhere around
- 36:14like 23 an hour, but once you get
- 36:16insurance, then it bumps up to 30 an
- 36:18hour. So you can kind of just like
- 36:20factor factor that in there. But yeah,
- 36:22liability insurance and then background
- 36:23check. That one's easy. Like 30 bucks
- 36:25for for a checker for them to like
- 36:28background check. But then again, write
- 36:29that down.
- 36:30>> Yeah. $30 around. Just remember the
- 36:32sweet little old lady. Um, you just want
- 36:34to make sure you're sending someone
- 36:36legit into the house. Plus, you want to
- 36:38be able to like feel like you're
- 36:39actually telling the truth when you tell
- 36:40people. All of our cleaners are
- 36:42background checked and, you know, like
- 36:44the best cleaners that we could find.
- 36:46So, yeah. Um, and you'd be surprised
- 36:48like don't don't skip any of these
- 36:49steps. All right? I know I've said that
- 36:50a couple times now, but don't skip any
- 36:51steps in this process because they're
- 36:53all here for a reason. And the
- 36:54background check, you'd be surprised.
- 36:55Someone passes everything up until this
- 36:57point. seems like they're super good and
- 36:59then you see they've on their background
- 37:00check it comes back oh they went to jail
- 37:02like a few years ago for stealing
- 37:04something like that's not somebody you
- 37:06want to send to a customer
- 37:08>> I will say this one thing uh it's not
- 37:11interview test clean and then hey by the
- 37:13way you need insurance and you got to
- 37:15pass a background check it's let me ask
- 37:17if they'd be willing to do these things
- 37:19in the interview process and then get to
- 37:22it later like you just don't have to do
- 37:24it before the test clean so yeah I mean
- 37:26>> okay let's
- 37:28They pass all this stuff. What's next?
- 37:30>> Now it's time to get jobs.
- 37:31>> Time to onboard them, right?
- 37:32Expectations. Set expectations, right?
- 37:35Like properly onboard them, right? What
- 37:37does that process look like?
- 37:38>> Yeah. Okay. So, on boarding back up
- 37:41here. Yeah.
- 37:42>> And let us know in the comments below.
- 37:43Do you guys like more of the whiteboard
- 37:44content? Cuz we plan to do more of the
- 37:46stuff. While Sergio's doing that, if you
- 37:48guys want help with this whole process,
- 37:50um, we work with every single person
- 37:52one-on-one through our company, Home
- 37:53Service Academy. You can see the logo on
- 37:54on Sergio's polo there. We've done this
- 37:56over 3,000 times. It's kind of like a
- 37:58franchise. Like, it's not like we're
- 38:00giving you some videos and saying, "Hey,
- 38:02uh, Bob, like, let's cross our fingers.
- 38:04Hope you watch these videos and and get
- 38:05a result." We work with every single
- 38:07person one-on-one for a whole year. If
- 38:09you want to learn more about that and
- 38:10what that's like, uh, you can jump on a
- 38:11call with me personally and I'll walk
- 38:13you through it. And if it turns out to
- 38:14be a good fit, awesome. It's not, no
- 38:15hard feelings. I'll still leave you off
- 38:17better than I found you. And that's
- 38:18going to be the first link in the
- 38:20description below.
- 38:21>> Okay, so onboarding. So, you want to get
- 38:22them on your booking software. That's
- 38:24how you're going to be able to basically
- 38:25give them jobs and so you can assign
- 38:28them to the jobs. They can see on their
- 38:29end what jobs they have, all the
- 38:31details. Um, all the booking softwares
- 38:34will have like a checklist also like so
- 38:36they can go through the job and know
- 38:38exactly what they need to get done. So
- 38:40get them on the booking software takes
- 38:41like one minute. You want to make sure
- 38:43you have payments squared away. So how
- 38:45are you going to be paying them every
- 38:46single week and that kind of goes
- 38:48handinhand with um expectations as well.
- 38:50So to Johnny's point, you expect
- 38:54Oh, that's a hard word, huh?
- 38:55Expectations. Expectations or lack
- 38:58thereof is the bane of your company's
- 39:01existence with any business to be
- 39:02honest. Um, if it's not super clear on
- 39:05like what you expect out of them and
- 39:07what they should expect out of you, then
- 39:09that's just like a recipe for there to
- 39:11be problems all the time. So just
- 39:13upfront set the expectations. Okay, this
- 39:16is how much you get paid. This is how
- 39:18you get paid. That's the most important
- 39:20piece about expectations.
- 39:21>> Can you go layer deeper on that? Because
- 39:23like we're paying a why I love this
- 39:25business is because you pay a fixed
- 39:27percentage of every job. So your gross
- 39:29margins, we'll explain what that is
- 39:30later, but if you don't know what that
- 39:31is, but your gross margins, um, you want
- 39:34to keep fixed, right? And typically, um,
- 39:36it's going to be between 40 to 50%. I'm
- 39:38a big fan of that 40 to 45% so I can
- 39:41still keep 55 to 60% of my gross sales.
- 39:44Meaning I still have enough money to
- 39:45cover my ad spend, my my fixed costs and
- 39:48still have a 30 to 40% net profit
- 39:50margin. And so we want to keep that
- 39:52internal on our end. However, when we're
- 39:54explaining it to the cleaner, it should
- 39:56say in the contract, hey, it's going to
- 39:57be about 25 to $35 an hour, give or
- 39:59take.
- 40:00>> You don't want to tell them, hey, we're
- 40:01paying you 45%. Because they don't, most
- 40:03of these cleaners don't understand the
- 40:04concept of like, hey, I have a business
- 40:05to run. I still have to pay for my
- 40:07costs. I have to pay for the leads. I
- 40:08have all these things I'm paying for.
- 40:10>> They're not going to hear that. All
- 40:11they're going to hear is, "Wow, I'm
- 40:12doing all the hard work and I only get
- 40:1445%." They also hear or do the quick
- 40:16math in their head, oh, I normally
- 40:18charge 25 an hour, so if I get 50% of
- 40:22that, that's like nothing. But they
- 40:23don't understand that we're literally
- 40:24charging double what they charge. And so
- 40:27that's why you want to set expectations
- 40:29that this is how much we pay, but like
- 40:31Johnny said, you want to say it's 25 to
- 40:34$30 per hour. 35
- 40:36>> to 35 per hour. This is what you're
- 40:39setting as an expectation. Also, weekly,
- 40:42um, let them know it's once a week. In
- 40:44terms of pay, that's pretty much it. Oh,
- 40:46the other thing real quick is, um, if a
- 40:49job is not completely satisfied and for
- 40:51some reason the cleaner has to go back.
- 40:53Normally, if you had W2 employees, you'd
- 40:55have to pay them more hours to go back.
- 40:57With this model, they are responsible
- 40:59for making sure a job is 100% complete.
- 41:02That means if something is wrong, they
- 41:04miss things, they need to go back
- 41:05without additional pay. Like it's part
- 41:07of this 45 to 50%. So that's a very
- 41:11important expectation that they have to
- 41:13understand.
- 41:14>> Yeah. And and again, another reason I
- 41:15love this business is because you to
- 41:17Sergio's point, there's going to be
- 41:18people watching this that are like,
- 41:19well, how are you charging double? How
- 41:21are you able to get away with that? Why
- 41:22would anybody ever go with me instead of
- 41:24just hiring that cleaner directly? Well,
- 41:25you have to think we're starting in
- 41:26residential. And in residential, I love
- 41:29residential because you get paid the
- 41:30same day. But more importantly,
- 41:32different customers have different
- 41:33willingnesses to pay. And so I have a
- 41:361,700 square f foot uh 3bedroom 2 and a
- 41:39half bathroom house. All my neighbors
- 41:40have the exact same layout. And so I
- 41:42might be willing to pay $300 for a first
- 41:44time clean in that house. But my
- 41:46neighbor next door might be willing to
- 41:47pay $400. The neighbor next door to him
- 41:49might be willing to pay $500. And if I
- 41:51can charge a customer $500 and they're
- 41:53still going to be happy because they
- 41:55just have a higher willingness to pay,
- 41:56then my job becomes finding more of
- 41:58those customers. And as long as they're
- 41:59happy, it's a win-win. And keep in mind
- 42:02right here, $25 to $35 an hour. The
- 42:04average W2 house cleaner in the United
- 42:06States makes $16 an hour. So just by
- 42:09inherently doing this, it might sound
- 42:10crazy. Be like, "Oh, they're only making
- 42:1240, 45, 50%." Well, they're making
- 42:15almost double what they would make at a
- 42:16W2 house cleaning job. And that on top
- 42:18of that allows you to attract better
- 42:20talent because you pay a lot more than
- 42:21your W2ition.
- 42:22>> Mhm. Mhm. Yeah. And then I mean, last
- 42:25thing with expectations is um you want
- 42:27to make sure that they fully understand
- 42:28how to do the job. You kind of did that
- 42:30before the test clean, but like they
- 42:31need to know, okay, you got to do a
- 42:33walkthrough at the end of every job. You
- 42:35got to make sure to do a walk through
- 42:36before the job and make sure you
- 42:38understand the full scope. If we need to
- 42:39change the price, we have to change the
- 42:41price before the job starts, things like
- 42:43that. So, yeah, I mean, expectations,
- 42:45cannot emphasize that enough. And then
- 42:48the last piece on boarding is W9. got to
- 42:51make sure that they fill out a W9 form
- 42:53for you for tax season because you got
- 42:55to be able to tell Uncle Sam, hey, I
- 42:57paid this person $5,000, so you can
- 43:00write that off. And then liability
- 43:01insurance, again, don't have to have
- 43:03that on the first job, but when they do
- 43:05get it, you have to have it on file. So,
- 43:07yeah, I mean, that's pretty much the
- 43:09onboarding. And once you got all this
- 43:11squared away, you got yourself a cleaner
- 43:12that's going to make you buou bucks, but
- 43:14you got to you got to find the customers
- 43:16now. So, anything anything else to add
- 43:18on cleaners? Um, no. Just a reminder
- 43:20again, right, a cleaner is worth 5 to
- 43:22eight grand a month to you. So, I know
- 43:23we spent a long time on on on this
- 43:25process, but if you just follow this
- 43:26process, um, you should be sitting there
- 43:29watching this thinking, "Wow, okay, like
- 43:30as long as I follow the process, I can
- 43:32hire a good cleaner." Because lots of
- 43:33people are intimidated by that this
- 43:35portion because they've either never
- 43:36hired before or maybe they have and
- 43:38they're like, "Well, what if I send
- 43:40someone out and they don't do a great
- 43:41job?" This mitigates all of that. the
- 43:43odds of you running this whole process
- 43:45and sending a cleaner out that's not
- 43:47good or going to get you a bad review is
- 43:49slim to none.
- 43:50>> Mhm. And I I'll say this is where this
- 43:52is where it breaks. Like there is not a
- 43:54shortage of the amount of people that
- 43:55need their house clean. There's a
- 43:57shortage of good cleaners and good
- 43:59cleaning companies and people's ability
- 44:01to staff enough good cleaners. And so
- 44:04you follow this process well and you do
- 44:06it enough and you won't have that
- 44:08bottleneck which is what stops most
- 44:10cleaning companies from actually making
- 44:11good money. So yeah, I mean that's
- 44:13cleaners. So now that we have the
- 44:15cleaners, we need to get the leads. And
- 44:17you can go into any market with this
- 44:19business model. So residential,
- 44:20commercial, short-term rentals or
- 44:22construction cleanups. The focus of this
- 44:24video and this training is going to be
- 44:25all about residential. So we'll start
- 44:27there's and there's two different
- 44:28primary methods uh you can get leads.
- 44:30There's free ways to do it and there's
- 44:32paid ways to do it. We're going to start
- 44:33with the free or we like to use the term
- 44:34organic. Um and so when you hear say
- 44:36organic, we just mean free ways to get
- 44:38leads um where you have to spend more of
- 44:39your time to get them. But um let's get
- 44:40into it. Marketing. So you have organic.
- 44:42I always like to start with Facebook and
- 44:45Next Door. I love these two channels u
- 44:48for marketing because you don't have to
- 44:49spend any money and it's not that
- 44:51difficult to get leads from these
- 44:52sources. And we use uh a method called
- 44:55the grand opening method. And what's
- 44:56cool about this is all you need to get
- 44:58started with this is a Facebook account
- 44:59or next door account. important caveat
- 45:02is going to be make sure you use a
- 45:03personal page because like people buy
- 45:05from people at the end of the day,
- 45:06right? And we always want to think
- 45:07through first principles. So, I'm not
- 45:09going to go sign up if my business is
- 45:11orange cleaning, I'm not going to sign
- 45:12up as orange cleaning um and and go
- 45:14start talking and chatting in these
- 45:16Facebook groups because people are just
- 45:17going to see company pages make any
- 45:19sense.
- 45:20>> So, um the grand opening method using a
- 45:22personal profile, you're going to go
- 45:24into those local mom groups. Same thing
- 45:27that that we talk about with recruiting,
- 45:28right? Local mom groups. uh community
- 45:31specific groups buy sell groups. I'm
- 45:32going to go inside um these groups and
- 45:35I'm going to start with one or two at
- 45:36the beginning and then as I find stuff
- 45:38that works. I'm going to scale into
- 45:39multiple groups. I'm going to find one
- 45:40or two I'm going to make a post. This
- 45:42post is going to look something like um
- 45:44it's going to have a picture attached to
- 45:45it always. And the picture is going to
- 45:48be uh something wholesome, right? So, if
- 45:50um let's say you're married watching
- 45:52this and with kids, I'm going to have a
- 45:54picture of me and my wife um or if
- 45:57you're, you know, female, you and your
- 45:59husband and maybe kids if you have them,
- 46:01your dog, and it's going to be just a
- 46:03very wholesome photo, right? And it's
- 46:05going to say something like, "Hey, my
- 46:07name's Johnny. Um and what a beautiful
- 46:10portrait." It's going to say something
- 46:10like, "Hey, my name's Johnny. I'm new to
- 46:13the group. New um I'm new to the group.
- 46:15I enjoy doing X, Y, and Z hobbies. I
- 46:19also love to eat at the local restaurant
- 46:21down the street and for, you know, for
- 46:22fun, I like to go for runs and I take my
- 46:25dog Cooper on a walk. Um, and I have two
- 46:28beautiful children with my amazing wife
- 46:29Barbara, right? And it's super
- 46:31wholesome. And by the way, I also own a
- 46:34local house cleaning. And for any
- 46:35neighbors in the group that um ever need
- 46:38any house cleaning services, not
- 46:39pitching anything, but um just uh DM me
- 46:42the word clean or comment the word clean
- 46:43and I'm happy to give you uh 20% off or
- 46:4630% off or whatever you're willing to
- 46:47give off um to get that customer in for
- 46:49the first time. Um comment some some
- 46:51specific keyword. And what this is going
- 46:53to do is get a ton of engagement
- 46:54usually, right? Where you're getting
- 46:56tons of likes and comments. And this
- 46:57engagement you should treat as leads.
- 46:59These are leads you're getting for free.
- 47:00I've seen people come in, post this kind
- 47:03of post in a local nextdoor Facebook
- 47:04group and literally get a thousand
- 47:06leads. And what you're going to do is
- 47:07you're going to message all these leads
- 47:09saying something along the lines of,
- 47:10"Hey, saw saw you uh engage with the
- 47:13post. Um, do you or anybody you know uh
- 47:15could could you or anybody you know
- 47:17potentially ever use a cleaning
- 47:18service?" This is kind of like a low
- 47:19entry way to get in without like hard
- 47:22pitching because you don't want to get
- 47:23banned from the group. So, you have to
- 47:24find the fine line between getting
- 47:26banned from the group and also selling.
- 47:27Um, and this allows you to come in and
- 47:29be like, "Hey, do you or anybody you
- 47:31know, right, need uh cleaning services?"
- 47:33Or you could just go, "Hey, do do you
- 47:35know anybody that could be of use of
- 47:37house cleaning services?" They'll either
- 47:38send you someone or they'll say, "You
- 47:39know what I do? Can I get a quote?" And
- 47:41you'll be able to generate your first
- 47:42few cleanings off of this post, or at
- 47:44least you should be able to. Um, so I
- 47:46really love this method. And then if you
- 47:47want to light this on fire and go really
- 47:49fast once you get those first couple of
- 47:50leads, usually what you'll do is you'll
- 47:52ask those customers for a review. And in
- 47:55this process, when you ask them for the
- 47:56review, uh you'll usually ask it on a
- 47:58platform like Google Business Profile or
- 48:01um Yelp or or something like that. But
- 48:03when you ask for the review, ask for the
- 48:05review back inside the Facebook you
- 48:07found them in. What this is going to do
- 48:08is call I like to call it like the
- 48:09keeping up with the Joneses effect
- 48:11because when they see somebody else
- 48:13giving you a testimonial for your
- 48:14service, they're like, "Oh my gosh,
- 48:15well, Barbara's my next door neighbor
- 48:17and she loves this cleaning company. You
- 48:18know, I need a cleaner. Let me call this
- 48:20company." Should get another few
- 48:21bookings from that. And then you
- 48:22continue to repeat that process over
- 48:24time. What tends to happen is when
- 48:26somebody goes into that group and says,
- 48:28"Oh, you know, I need a cleaner." Well,
- 48:29in the first 10 posts are all
- 48:30recommending you, who do you think
- 48:31they're going to go with? Or if they
- 48:33consistently are seeing time and time
- 48:35again that other people are vouching and
- 48:37promoting for your service, they're
- 48:38going to see like, "Okay, maybe I don't
- 48:40need a cleaner right now, but when I do,
- 48:42who who am I going to call? The company
- 48:44that I continually see inside this
- 48:45group." And so, this is a great way to
- 48:47farm leads from your local area. You're
- 48:48going to also want to nurture the group,
- 48:49right? and not like be in there spamming
- 48:51all the time trying to get leads. Like,
- 48:53you know, post tips, engage with other
- 48:55people's posts and just comment uh
- 48:57without having any um sales in mind
- 48:59because you're going to eventually be
- 49:01known as like the local uh cleaning
- 49:03company owner here.
- 49:04>> I just want to add one thing to that.
- 49:06So, like to your point, it's a people
- 49:08first approach. So, I I know someone who
- 49:11was in our program and she she was
- 49:13somewhere in Georgia, but like she
- 49:14really connected with the moms in this
- 49:17local mom group and just in the first
- 49:19two months she was able to generate over
- 49:21$7,000 in revenue. It's like really hard
- 49:24to to like do that and not be people
- 49:28first. Like she was connecting with a
- 49:29lot of moms and she was she was doing
- 49:31this method where first she made a post
- 49:33family related. A lot of moms can relate
- 49:35to that. But then also she had the
- 49:38people that she did services for
- 49:39actually go back in that group and leave
- 49:41testimonials. And so it creates this
- 49:43effect where everyone in the group,
- 49:45which could be tens of thousands of
- 49:47people depending on how big this group
- 49:49is, they all feel like you're like a
- 49:51go-to cleaner for that area now. So
- 49:53yeah, I mean, if you do this properly,
- 49:55could be very successful. I think
- 49:57everybody should actually implement this
- 49:58on top of a page strategy, which we'll
- 50:00cover. Um, and I think we actually left
- 50:02that out. Part part of the foundational
- 50:04setup is going to be signing up for free
- 50:05platforms. So, u, if you want to write a
- 50:08list real quick, just Google business
- 50:09profile, Yelp, and, uh, a Facebook page
- 50:12are going to be things. They're all
- 50:13free, but sign up for all of those when
- 50:15when you're just getting started. Um,
- 50:16because you're going to go back and ask
- 50:17for reviews on these platforms so that
- 50:19uh, you rank on all these different
- 50:21platforms over time. So, online
- 50:22presence, sign up for Google business
- 50:24profile, and you might when you sign up
- 50:26for this, you might get um, denied or
- 50:28deactivated. Don't worry. Just appeal it
- 50:31uh enough times and eventually they'll
- 50:32unban you. Um they're getting real tight
- 50:34on on verification. What else?
- 50:36>> Yelp, Facebook, and maybe even in too.
- 50:38So, make sure you sign up for all those.
- 50:39They're all free. So, um that's just
- 50:41going to be helpful in the long run.
- 50:42Want to set you guys up for success. Um
- 50:44but anyways, u back to organic.
- 50:46>> Okay.
- 50:46>> What are some other organic methods?
- 50:48Facebook and Next Door obviously is the
- 50:49big one. Um okay, the next one is going
- 50:51to be uh use utilizing your local
- 50:54network. So, this is going to take a
- 50:55similar strategy to Facebook group uh
- 50:57the Facebook groups and next door when
- 50:58you're DMing them. Hey, do you know
- 50:59anybody that that could use uh cleaning
- 51:01services? You're going to also uh
- 51:03message your friends and family saying,
- 51:05"Hey, I just started this cleaning
- 51:06business. Uh I'm looking for clients. Do
- 51:08you know anybody that could be uh that
- 51:10could be interested or in need of house
- 51:12cleaning service?" What this is going to
- 51:14do? Uh is same thing. It's going to be
- 51:15like they're going to be like, "Oh, hey,
- 51:16well, I could use it." And you're going
- 51:18to it's just a soft way of asking like,
- 51:20"Hey, do you want to use service?" Cuz
- 51:21you're not intentionally asking. Or a
- 51:23bonus, they'll send you referrals or
- 51:25even better, they'll use your service
- 51:26and send you referrals. And so this is a
- 51:28great way to get started. We see lots of
- 51:29people come in and get their first few
- 51:30cleans uh like that. And it's always
- 51:32important to keep in mind too, quick
- 51:34tip. Every lead we get, I don't care
- 51:35where they're from, whether you get them
- 51:37for free, you get them from a paid
- 51:38channel, um think through the lens of
- 51:40what we call marketing collateral. As we
- 51:42start to put money into advertising and
- 51:44things of that sort, we want to make
- 51:45sure that we're getting three things
- 51:47from every single customer. And these
- 51:49things are the three Rs. And those are
- 51:51reviews, referrals, and repeat business.
- 51:54Boom. So, don't feel bad if you don't
- 51:57get all three from everyone, but I want
- 51:58at least one from every single uh
- 52:00customer that I ever service because
- 52:02you're going to get people who was like
- 52:03a move out clean. They're moving out of
- 52:05state. You're not going to be able to
- 52:06get repeat business from that person,
- 52:07but you could get a referral and you can
- 52:09get a review. And so, at the very least,
- 52:10I want a review. And so, once I'm done
- 52:12with the clean, I'm asking for a review.
- 52:14Um, and then over time, I'm asking for a
- 52:17referral and then I'm asking for repeat
- 52:18business. It's actually repeat business
- 52:20is the most important, right? because
- 52:22that's how we extend our lifetime value
- 52:23of a customer and make uh make our
- 52:26money, right? Because you're going to
- 52:27make some money on the first time deep
- 52:28clean if you're spending money on ads.
- 52:29But as you as you grow and as you scale,
- 52:32you know, once you pay off that customer
- 52:34acquisition cost on the first clean,
- 52:35every clean thereafter you're super
- 52:37profitable on, right? Because if I spend
- 52:39I'll break that down when we get into
- 52:40paid marketing, but it's important
- 52:42because this is how we walk in more
- 52:43revenue, more profit every single month
- 52:45is booking customers to weeklies,
- 52:47bi-weeklies, and monthly
- 52:49>> um referrals. um help because obviously
- 52:52we want to turn one customer to two,
- 52:53three, four, five customers. So I always
- 52:55say close mouths, don't get fed. Ask for
- 52:57introductions. I don't ever say like,
- 52:59"Hey, like Sergio, do you do you have
- 53:01any referrals in mind?" No, I'm going to
- 53:03say, "Hey, could you introduce me to
- 53:04like one or two people that you think
- 53:06might also be of use to my service. I
- 53:07know you said you you love the service.
- 53:09We're we're growing small business. You
- 53:11have anybody in mind you can introduce
- 53:12me to?" Just sounds much better.
- 53:14>> It just sounds much better than like,
- 53:16"Hey, you got any referrals for you
- 53:17know, um, but this just overall helps me
- 53:21uh, liquidate some ad spend and make
- 53:22sure I'm really getting the juice out of
- 53:25every single lead that comes. And even
- 53:27if they don't send me a referral or
- 53:28repeat business, which is going to
- 53:29equate to more dollars in my pocket,
- 53:31reviews are going to in the long run
- 53:33equate to more dollars in your pocket
- 53:34because this is how you build a strong
- 53:36local presence and command really high.
- 53:37And then also by doing the warm outreach
- 53:39method, we're basically hacking the
- 53:41referral system. So, I I can think of
- 53:43like three different examples of people
- 53:45in our program who reached out to
- 53:47everyone in their contacts, even people
- 53:48that they don't like people that you
- 53:50haven't talked to in years, and maybe
- 53:53they didn't need the cleaning service,
- 53:54but like they knew someone who who
- 53:56needed it. And so, one example is she
- 53:58reached out to her contacts and the
- 54:00person that she knew somehow knew
- 54:02someone who was planning like a a city a
- 54:06city fair, city festival, something with
- 54:08the local government. and it ended up
- 54:10being a $10,000 contract just to like go
- 54:13and pick up all the trash and keep the
- 54:15the actual like fairgrounds like clean.
- 54:17Like so random. Another one, someone
- 54:20knew someone who did um what was it like
- 54:23apartment apartment building like
- 54:25property management and so they needed
- 54:27their apartments cleaned and so that
- 54:29became like a $3,000 per month contract.
- 54:32So you just never know who your contacts
- 54:35know. It's just like random like that.
- 54:37And so every time you send out one of
- 54:38these warm outreach text messages, um
- 54:40it's kind of like a a little lottery
- 54:42ticket for like uh either like a
- 54:44singlestory home or something like that.
- 54:47You just never know. And then you could
- 54:48take it one step further. It could just
- 54:50be a text message, but this is called
- 54:52the Gary Vee strategy because he he has
- 54:54a video basically explaining like just
- 54:56pick up your camera like your your phone
- 54:58and like explain how you just started
- 55:00this business and if they know anybody
- 55:02XYZ. It's basically a video format of
- 55:05like this the strategy of reaching out
- 55:06to people. Um, a little more vulnerable,
- 55:09but it does have more effectiveness than
- 55:11the actual like text message because you
- 55:13had to actually take time to like record
- 55:15the video. So, that's how you maximize
- 55:18your local network and really like
- 55:20honestly you can get your first 10K of
- 55:23revenue with just these two methods.
- 55:25>> Absolutely.
- 55:26>> But if you want to move fast, we'll get
- 55:27into paid. So, those are the two primary
- 55:29organic methods without adding cold
- 55:31calling in because that'd be a whole
- 55:32video on like a cold call process and
- 55:34yeah, it's more commercial. I want to
- 55:36focus on residential. You can't really
- 55:37cold call for residential. So, we'll
- 55:39leave that for another video. But
- 55:41getting into paid now, this is how you
- 55:43really go fast if you have some extra
- 55:44budget. You've got uh we'll start with
- 55:46bottom of the funnel lead channel. So,
- 55:48if you want to write bottom of the
- 55:49funnel.
- 55:49>> Yeah. So, now we're moving on to paid
- 55:51market. So, bottom of funnel.
- 55:54>> Okay. So, bottom of the funnel. Why do
- 55:55we say bottom of the funnel? Because
- 55:56think about similar to to um recruiting,
- 55:59right? There's also funnel for
- 56:01marketing. And so you have your top
- 56:02ofunnel leads, which is going to be your
- 56:03least aware, right? Your most cold, I
- 56:06would say actually is is a better way to
- 56:07put it. Most cold leads, right? These
- 56:09are going to be if you get 100 cold
- 56:10leads, you know, you're not going to
- 56:12close as many as if they're close to the
- 56:14bottom of the funnel. Um these might
- 56:16these people might be, you know,
- 56:17scrolling on Facebook, not even thinking
- 56:18about cleaning services. But bottom of
- 56:20the funnel, these are people who are
- 56:21already searching for cleaning services.
- 56:23And this is where we want to get in
- 56:25front of as many of them as humanly
- 56:26possible because these are the people
- 56:27that are ready to buy. And there's
- 56:29specific ad channels where you can
- 56:31target bottom of the funnel buyers. Now,
- 56:33keep in mind with these channels, it's
- 56:35not all sunshines and rainbows. You're
- 56:37not, you know, you're not going to just
- 56:38be able to sign up and get leads for
- 56:40super cheap and close them all and, you
- 56:42know, everything's hunky dory. You're
- 56:43competing against, you know, every other
- 56:45cleaning service in the area that's
- 56:46that's using these um because they're
- 56:48super easy to sign up for. And so what
- 56:49those look like is Google Local Service
- 56:51Ads, Thumbtac, Yelp, and I even throw an
- 56:53Angie in there or a Bark, right? There's
- 56:55a bunch of these platforms. Um, and how
- 56:58I'm going to think through spending
- 56:59money on these is u LSA is going to be
- 57:02probably the best of everything we're
- 57:04going to talk about as far as working in
- 57:06most locations. Now, it's not as good as
- 57:08it was a few years ago because
- 57:10everybody's caught on to how good it is.
- 57:12And lead costs have skyrocketed. Any ad
- 57:14platform in the history of mankind, lead
- 57:16costs get more and more expensive. And
- 57:18so in some markets we're seeing as high
- 57:19as like what 70 $80 a lead.
- 57:21>> Mhm.
- 57:22>> Yeah.
- 57:22>> Don't hear that though and think, "Oh,
- 57:23I'm not going to try it." Try it. Spend
- 57:25a 10020 bucks and test it out and see
- 57:28what your lead cost is. If your leads
- 57:29are too expensive, turn it off and test
- 57:31something else. But I'm testing one of
- 57:33these at a time because you're
- 57:35maximizing uh the search of people who
- 57:37are already looking for cleaning
- 57:38services. So, Google Local Service Ads
- 57:40as an example, what that looks like is
- 57:42if I were to search cleaning services
- 57:43near me, it's going to pop up with a big
- 57:45Google guaranteed badge right under the
- 57:47search bar and it's going to have two or
- 57:49three companies listed there. It might
- 57:50be ABC Cleaning Services, Barber's
- 57:52Cleaning, and Sergio's Cleaning. Who do
- 57:53you think I'm going to call if right
- 57:55under the search bar if I'm saying,
- 57:56"Hey, cleaning services near me. The
- 57:58first three companies that pop up, I'm
- 57:59probably going to click on those and
- 58:00call, right?" And so, you can just spend
- 58:02money on there and show up right under
- 58:04the search bar. However, you might pay a
- 58:06lot of money to do that. Doesn't mean
- 58:07you shouldn't test it. Let's just break
- 58:09down the math real quick, though. So,
- 58:10say you get a say you get a lead for,
- 58:13let's call it $60 per lead. So, if you
- 58:15get 10 of those, $600 for 10 leads.
- 58:18Again, these are bottom offunnel leads.
- 58:20They're looking for cleaning like
- 58:22sometimes today, this week. And so,
- 58:25they're high intent. You just have to be
- 58:26able to answer the phone and fully
- 58:29understand what they need and sell them
- 58:30a clean. And so, you can expect to close
- 58:33around 50% of these people. It's called
- 58:3550% close rate. So now you have five
- 58:38customers and
- 58:39>> put a little person.
- 58:40>> Yeah.
- 58:40>> And do some quick math here. Let's call
- 58:43it 350 * 5. Is that
- 58:45>> 1750?
- 58:46>> How confident are you in that?
- 58:47>> Pretty confident.
- 58:48>> 350 * 5749.
- 58:51>> 1750.
- 58:52>> Okay. So you just spent $600 to get back
- 58:56$,750 even after factoring in half of
- 58:59this for cleaner pay. So you paid $8.75
- 59:02in cleaner pay and then you paid 600 in
- 59:05ads.
- 59:05>> You want to market your pay. cleaner pay
- 59:07ads. See, this is not quick math. This
- 59:09>> is why we don't do public math math.
- 59:11>> 1750 minus 875 - 600, you're left with
- 59:15$275. Now, you might be thinking,
- 59:18Sergio, 275, that's not even a lot of
- 59:20money. Okay, but what did Johnny talk
- 59:22about the three Rs? So, you're going to
- 59:24get $275 in profit, but then you're
- 59:28going to get two or three of those
- 59:30customers to now be on recurring cleans
- 59:32with you. And that's going to be an
- 59:33additional couple hundred dollars in
- 59:35profit every single month. And then
- 59:37you're going to get referrals from them.
- 59:38That's going to be more money. Well,
- 59:40let's say two, be conservative. Two of
- 59:42these five customers convert to
- 59:44recurring, let's say. Now, are you going
- 59:45to get 350 a month for for these
- 59:48recurring cleans? No. Because the first
- 59:50time deep clean is always going to be um
- 59:52a lot more expensive than uh than a
- 59:55recurring clean because now you're just
- 59:56maintaining, right? But even if two of
- 59:58these customers go from 350 to 200,
- 1:00:00well, you just walked in the next month
- 1:00:01with an extra $400 or after cleaner pay,
- 1:00:04$200 in pure profit every single month.
- 1:00:06And if you just rinse and repeat how
- 1:00:08that compounds over time.
- 1:00:09>> Yep. Yep. And then not not even
- 1:00:11forgetting like the reviews. Like you
- 1:00:13have to stack your reviews as fast as
- 1:00:15humanly possible. Like all the companies
- 1:00:17we see are successful in in Home Service
- 1:00:19Academy are getting to 30 or 50 reviews
- 1:00:22like within the first let's call it 6
- 1:00:23months. And so it's going to be really
- 1:00:25hard to do that if you're not getting
- 1:00:27that many customers. But by paying to
- 1:00:29get customers, you're paying to get
- 1:00:31recurring clans. You're paying to get
- 1:00:32reviews and build your reputation
- 1:00:34faster. You're paying for referrals. And
- 1:00:36so you can see there's a lot of benefits
- 1:00:39to doing something that is a little more
- 1:00:41expensive, but like still works out to
- 1:00:44you making more money and building a
- 1:00:46better business. Couple notes on this,
- 1:00:47too. don't think like if you're just
- 1:00:49leaning on this then yeah it's going to
- 1:00:51take a ton of time to get up to those 30
- 1:00:52to 40% profit numbers but if you combine
- 1:00:55this $600 of spend just as we're using
- 1:00:57as an example with the free methods that
- 1:01:00we talked about before this well that's
- 1:01:02going to combine and you're going to
- 1:01:03lower your customer acquisition cost
- 1:01:04because you're also getting customer
- 1:01:06free right so it's important to do both
- 1:01:08um and you might see similar lead costs
- 1:01:10across all these platforms but these are
- 1:01:12very similar Yelp Yelp's its own search
- 1:01:14engine same thing with thumb tags like
- 1:01:15you can get reviews on both these
- 1:01:16platforms And Yelp works especially well
- 1:01:19if you're in California still to this
- 1:01:20day. I don't know what it is, but me and
- 1:01:22Sergio ripped it off of Yelp uh with our
- 1:01:24window cleaning business. There was
- 1:01:25times where we were getting all the way
- 1:01:26up to a 20 to1 return on our ad spend,
- 1:01:28meaning we were putting $1 in, we're
- 1:01:30getting $20 back out, was pretty um
- 1:01:32crazy. And so the way I think through
- 1:01:34these is just test and monitor what your
- 1:01:36close rate is on the lead. this is far
- 1:01:38more important than this because if I'm
- 1:01:40closing 70 80% of my leads, well, I'm
- 1:01:43happy to pay really high lead cost
- 1:01:45because I'm liquidating most of that.
- 1:01:47Um, but if you know, I'm getting, you
- 1:01:49know, call it 10 leads for 60 bucks, but
- 1:01:52I only close one of them and I'm paying
- 1:01:53a $600 cost to acquire, well, I'm
- 1:01:56probably going to say, you know what,
- 1:01:57thumb deck's probably not the move. You
- 1:01:59know what I mean? And so that's how I
- 1:02:00would think through testing these
- 1:02:02different bottom of the funnel ad
- 1:02:03platforms. And as you're, you know,
- 1:02:05generating leads and talking to these
- 1:02:06customers, you might be wondering, well,
- 1:02:08how do I price a job? Pricing super
- 1:02:10easy. Just I I'll make a quick note on
- 1:02:11this. Like all you got to do is call 10
- 1:02:13cleaning companies in your area and uh
- 1:02:16have 10 like get 10 quotes or even eight
- 1:02:18quotes is enough and take the highest
- 1:02:20prices and just copy their pricing. We
- 1:02:22use square footage pricing. So um you
- 1:02:24can go to mary andop.com and you can
- 1:02:27plug in the pricing there. It's pretty
- 1:02:28standard across most the nation. You can
- 1:02:30also just copy that. Um but I always
- 1:02:32want to price towards the higher end.
- 1:02:33Yeah, with these with these platforms
- 1:02:35like the bottom of funnel platforms, I
- 1:02:37will say you want to lean on reputation,
- 1:02:39but like what if you're a new business
- 1:02:41and you don't have a reputation, you
- 1:02:43don't have 50 five star reviews to lean
- 1:02:44on. Now you become a little bit more
- 1:02:46commoditized. And so I will say if you
- 1:02:49want to win on these platforms, you do
- 1:02:51have to be willing to give a little bit
- 1:02:53of leeway on your pricing in the
- 1:02:56beginning. You got to be a little more
- 1:02:57open to ne negotiating if someone wants
- 1:02:59like a lower price. Um because like I
- 1:03:02said, you want to make sure you're
- 1:03:03getting your ad spends worth and you
- 1:03:05can't you can't live off of one out of
- 1:03:07every 10 leads closing. Like that is not
- 1:03:09a good business model. And so you got to
- 1:03:12be able to close around 50%. So be
- 1:03:14willing to cut deals, be willing to
- 1:03:15customize it, clean for someone to like
- 1:03:18fit their budget. And through doing
- 1:03:20this, you can get more customers and get
- 1:03:23more reviews. That's the important part
- 1:03:24is like I said, you want to blitz
- 1:03:26yourself from zero to 30 reviews, 50
- 1:03:30five star reviews as fast as humanly
- 1:03:32possible. And another thing to note
- 1:03:33here, like the magic number whenever
- 1:03:35you're spending money on ads in pretty
- 1:03:36much any business, and I'll break it
- 1:03:38down for how it works, cleaning is 3:1
- 1:03:40return on ad spend, meaning I put $1 in,
- 1:03:42I get $3 back. And that's bare minimum.
- 1:03:45If I see anything under three, then I'm
- 1:03:47probably going to turn it off because
- 1:03:48what 3:1 allows me to do is pay off my
- 1:03:51ads and my customer acquisition cost,
- 1:03:53allows me to pay my cleaners and still
- 1:03:55have a little bit of profit left over.
- 1:03:56So, I can then maybe crank the budget up
- 1:03:58a little bit and get more customers
- 1:03:59because I'm banking on them converting
- 1:04:01to recurring, giving me reviews and
- 1:04:02deferrals. But, if it's at 2:1, well,
- 1:04:04you got to pay your CAC, pay your
- 1:04:05cleaners. You might lose money or just
- 1:04:07break even.
- 1:04:07>> Okay? You do also have to keep in mind
- 1:04:09in the beginning like you you are going
- 1:04:12to know somewhat what you're doing
- 1:04:13because you're watching this video right
- 1:04:14now. But like are you gonna be the best
- 1:04:16salesperson? Are you going to be the
- 1:04:18best at like converting leads? Probably
- 1:04:20not because you got to get a couple reps
- 1:04:21under your belt. So what I don't want
- 1:04:23you to do is like take two calls and
- 1:04:25like have like four leads and be like,
- 1:04:27"Hey, my my ad channel isn't 3 to one."
- 1:04:29Like you do have to get enough data
- 1:04:32under your belt, enough reps under your
- 1:04:33belt to make sure that like you fully
- 1:04:36understand the number. And so that's
- 1:04:37something that like we get asked all the
- 1:04:39time from new business owners is like
- 1:04:41hey like a lot of people are telling me
- 1:04:43my prices are too high like or like um
- 1:04:46XYZ people aren't closing. It's like
- 1:04:47okay you got to get more reps under your
- 1:04:49belt. Also be okay with dropping your
- 1:04:52prices a little bit discounting in the
- 1:04:54beginning but yeah I mean it is uh not I
- 1:04:57would say it's not rocket science to get
- 1:04:59these to 3 to one. You just have to be
- 1:05:01willing to be a little flexible and get
- 1:05:02better at sales. I mean it's an
- 1:05:05important caveat, right? like you could
- 1:05:06suck at sales and if that's the case um
- 1:05:09this is going to impact your your return
- 1:05:11on your ad spend right because if you
- 1:05:12close 60% of your leads versus 30% of
- 1:05:15your leads I mean you're talking about a
- 1:05:16huge difference in um how many leads
- 1:05:18you're closing um how much you're
- 1:05:20reducing or increasing your customer
- 1:05:22acquisition cost so uh it is important
- 1:05:24to get good at closing and sales is
- 1:05:26something we do need to talk about um
- 1:05:27but this is we're going to make a part
- 1:05:29two to this video where it's all about
- 1:05:30scaling and we'll dig really deep into
- 1:05:32sales and how to fix that but really
- 1:05:34this video's purpose is how do you go
- 1:05:35from zero to making your first dollar.
- 1:05:37So, let's get into top of the funnel.
- 1:05:39>> Yeah, meta ads. Really, this is the only
- 1:05:41top of the funnel channel that we
- 1:05:42recommend right now is meta. Google
- 1:05:43search for the last 5 years, even when
- 1:05:45we tested the window cleaning business,
- 1:05:47has not been good. So, I would just stay
- 1:05:49away from Google ads. Like, don't even
- 1:05:50bother playing with it. Um, but meta ads
- 1:05:53is working extremely well right now. Um,
- 1:05:56it is kind of a pain to set up if you if
- 1:05:59you I wouldn't even say a pain, but I I
- 1:06:00would say intimidating is the right word
- 1:06:02where when you log into that Facebook
- 1:06:03ads manager, it looks like an aircraft
- 1:06:05cockpit. You're like, where do I even
- 1:06:06begin? And you can like there's so many
- 1:06:08different options you can toggle, turn
- 1:06:09off, turn on that you can be like, oh,
- 1:06:10you know, hey, am I doing this right?
- 1:06:12And so, um, but if you just watch a
- 1:06:15simple guide on how to set it up, it's
- 1:06:16not that simple. We'll dig into it a
- 1:06:18little bit here. What's working right
- 1:06:19now with meta ads? Because you know,
- 1:06:20you're setting up some of our clients
- 1:06:21meta ads and they're crushing. We're
- 1:06:23getting 5 to1 10 to1 return on our ad
- 1:06:25spend for a lot of these. So, it's
- 1:06:26working
- 1:06:26>> well. Okay. With meta ads, the biggest
- 1:06:28thing is Facebook has gotten really good
- 1:06:30at like taking your video and seeing
- 1:06:33what are you saying, where are you at,
- 1:06:35and yeah, what's going on in the video
- 1:06:37itself and sending that to the right
- 1:06:39person. And so, if you're in, like I
- 1:06:41said, Costa Mesa, Orange County, so I'm
- 1:06:44I'm going to be walking down the street
- 1:06:46with my phone in a very nice
- 1:06:48neighborhood. I don't want to be like,
- 1:06:50okay, just think of your target
- 1:06:51customer. Where do they live? Okay, go
- 1:06:53into that neighborhood because they can
- 1:06:55see the type of houses that are in the
- 1:06:56background. They can see the cars in the
- 1:06:58driveway. And so this is how you
- 1:07:00subliminally uh target your your ideal
- 1:07:04customer. So take your phone and you
- 1:07:06start walking down the sidewalk. The
- 1:07:08point is you just have to say where
- 1:07:10you're at. So hey, Costa Mesa home
- 1:07:12owners and then say something along the
- 1:07:15lines of the offer itself, $50 off, 30%
- 1:07:18off recurring cleans. We see that
- 1:07:19working really well right now. and then
- 1:07:21just talk about a little bit about the
- 1:07:22services. But like I said, the most
- 1:07:24important piece is they see the video,
- 1:07:26you have good delivery, like you feel
- 1:07:28like it's just an organic video on your
- 1:07:30feed. It doesn't feel super ad salesy.
- 1:07:33It just feels like you on your phone
- 1:07:36talking to them on the other side of the
- 1:07:38camera.
- 1:07:39>> Feels like an organic piece of content.
- 1:07:40And you'd be surprised how well this
- 1:07:43works. It's actually insane. Like I know
- 1:07:44we're talking about $60 leads for a
- 1:07:46bottom of funnel on platforms like LSA,
- 1:07:48but Meta like I mean we're seeing as low
- 1:07:50as $4 a lead, which is absolutely
- 1:07:52ridiculous. Um and and something to note
- 1:07:54if you do need help with like scripting
- 1:07:55or what to say, like you know, use
- 1:07:57Sergio's like spiel for inspiration, but
- 1:07:59you can also just do a quick Google
- 1:08:01search um for the Facebook ad library
- 1:08:03and you can search any company that's
- 1:08:05running any live ad that you want. So,
- 1:08:06you can go to Facebook ad library,
- 1:08:08search up house cleaning services or
- 1:08:10just house cleaning in general or made
- 1:08:11service, any variation of that keyword,
- 1:08:13and you can filter it to ads that have
- 1:08:15been running the longest, and you can
- 1:08:16just copy those.
- 1:08:17>> Mhm.
- 1:08:18>> Because somebody's not going to continue
- 1:08:19to run an ad that's not performing,
- 1:08:21right?
- 1:08:21>> At least logically, right?
- 1:08:22>> Yeah. And so, what you're going to see
- 1:08:24is you're going to get $5 to $10 lead
- 1:08:25cost if you're running a good campaign.
- 1:08:28And if you're not, like if you turn on
- 1:08:30your video ad and after, let's call it
- 1:08:33like three to five days, you're seeing
- 1:08:35higher than $10, like $20, $30, like
- 1:08:38turn it off and make another video. It's
- 1:08:40not that Facebook ads don't work. It's
- 1:08:42that that creative that you made doesn't
- 1:08:45work. And so $5 to $10 leads way cheaper
- 1:08:47than this. But then on the flip side,
- 1:08:50you got to take into account they're a
- 1:08:51little bit colder, a little bit more top
- 1:08:53of funnel. And so from there, you're
- 1:08:56probably only going to see like a 10 to
- 1:08:5815% conversion from lead to customer.
- 1:09:00And so it the math kind of basically
- 1:09:03maths out to like it's um yeah, cheaper
- 1:09:05leads, but your cost to acquire the
- 1:09:07customer can still be cheaper, but it's
- 1:09:09not going to be like extremely
- 1:09:11different. Yeah. And then same thing,
- 1:09:133:1 is um standard. Like you want to be
- 1:09:16putting in a dollar, getting $3 out, but
- 1:09:18we're seeing besides $10, right? 10 to
- 1:09:21one. So um that's why meta ads works so
- 1:09:23well is because if you execute on it
- 1:09:25properly there is not a lot of cleaning
- 1:09:27companies in the US right now that are
- 1:09:29using this the way that you could be
- 1:09:31using it like maximizing it truly making
- 1:09:33as much as you can from it. So that's
- 1:09:35why if you can execute on this properly
- 1:09:37like and we have other videos on the
- 1:09:39channel talking about exactly how to do
- 1:09:41it but you will uh be very successful
- 1:09:43with it. Yeah. And I mean this is this
- 1:09:45is uh pretty complicated and this is
- 1:09:47more like high level. And so instead
- 1:09:49what I'm going to do is I'm just going
- 1:09:50to go show you exactly how to do it
- 1:09:52screen share and we'll plug that in
- 1:09:54here. Hello. Okay, as promised, we're
- 1:09:56going to go through the Facebook ads
- 1:09:58manager and talk about how do you go
- 1:10:00from starting to run an ad to making
- 1:10:03money with Meta. Okay, so as you can see
- 1:10:05this is the Facebook ads manager. I'm
- 1:10:07not going to talk about how to create
- 1:10:09your Facebook business profile and ads
- 1:10:12manager because there's like a ton of
- 1:10:13videos on YouTube and online on how to
- 1:10:16do that. So, if you needed to do that
- 1:10:18first, just go to YouTube, type in how
- 1:10:22to start running ads on Facebook,
- 1:10:24something like that, and it'll it'll
- 1:10:27show you step by step how to create the
- 1:10:28account and and all that. So, first of
- 1:10:31all, you want to make sure that when you
- 1:10:33start running this in the top, it's
- 1:10:35going to have your Facebook page and the
- 1:10:37Facebook page ID. Now, sometimes it
- 1:10:41might show up as your personal account.
- 1:10:43So, just make sure it's not like Sergio
- 1:10:45Celelesi. For me, that's what it would
- 1:10:47be. Um, make sure it says, you know,
- 1:10:51like ABC Cleaning, like your Facebook
- 1:10:53page. So, once you've confirmed that,
- 1:10:56you're going to hit create.
- 1:10:59And we are going to do an auctionbased
- 1:11:01buying type and it's going to be leads.
- 1:11:04Hit continue.
- 1:11:07Okay. From here
- 1:11:09we can uh basically we you want like
- 1:11:12some type of like um naming convention
- 1:11:15that makes it easy for you to like see
- 1:11:17okay this person came from this campaign
- 1:11:18and XYZ. So for here we're going to call
- 1:11:21this
- 1:11:23um legen
- 1:11:25campaign.
- 1:11:28That's good for now. Budget. So from
- 1:11:31here, we want campaign budget. That's
- 1:11:34going to be the best for this. And then
- 1:11:36daily. So what I like to do is do $50 a
- 1:11:39day. And you want to do this for
- 1:11:41basically like three days to see which
- 1:11:44ads are performing best because, you
- 1:11:46know, like we talked about, creative is
- 1:11:48super important. And if you have the
- 1:11:50wrong ad, then you're going to get
- 1:11:52really high lead costs and not like no
- 1:11:55sales.
- 1:11:57um you don't want to wait forever to
- 1:12:00figure out these results by spending
- 1:12:02like $10 a day because keep in mind like
- 1:12:05your your lead cost if you have good ads
- 1:12:08will be between five and 10. If you're
- 1:12:10running bad creatives then it's going to
- 1:12:12be 10 to 20. So if you got $10 per day
- 1:12:16then you're only going to be getting
- 1:12:17like around one or two leads a day. So,
- 1:12:20all that to say, run 50 a day. Even if
- 1:12:22you're not going to run, you know,
- 1:12:25because 50 times 30 days would be $1,500
- 1:12:28a month. Even if you're not going to run
- 1:12:29$1,500 a month, I would recommend doing
- 1:12:3250 a day for three days to know which
- 1:12:35ads are working best. And then from
- 1:12:37there, you can change the uh daily
- 1:12:40budget. And you can turn it down or keep
- 1:12:43it at 50. So, 50. Um, keep that off. And
- 1:12:49then nothing to put here. Okay. So next.
- 1:12:56Okay. Adset name. We're going to call
- 1:12:59this the uh here. Actually, let's do
- 1:13:02this first before we call it something.
- 1:13:04So here we want to do single instant
- 1:13:07form.
- 1:13:09Okay.
- 1:13:11That's not that.
- 1:13:15Okay. Okay. So, you're going to select
- 1:13:17the Facebook page you want to run it to.
- 1:13:19Again, like you should have set this up
- 1:13:21leading into this. I'm pretty sure you
- 1:13:22have to in order to um run it from this
- 1:13:25page, right? So, select that Facebook
- 1:13:28page. Performance goal. Maximize number
- 1:13:30of leads. That's good.
- 1:13:34Okay.
- 1:13:37Dynam creative. Keep this off. So, okay.
- 1:13:40This is important to to know going into
- 1:13:42this. Facebook will have lots of
- 1:13:45different recommendations for like what
- 1:13:48um can be
- 1:13:50adjusted on the ad after you start
- 1:13:52running it. They will ask, "Do you want
- 1:13:55us to do dynamic creative where they
- 1:13:57basically make changes to your photo or
- 1:14:00video?" Or they'll add overlays and
- 1:14:02banners and XYZ.
- 1:14:05It's very rare that these actually
- 1:14:07result in better
- 1:14:09um return on your ad spend. And so most
- 1:14:12of the time you're going to keep most of
- 1:14:14them off. Um
- 1:14:17yeah, just keep that in mind. Start
- 1:14:19date, you know, here it is better to
- 1:14:23start like on a Monday
- 1:14:25or basically don't don't start a new
- 1:14:27campaign on like a Saturday. Um Facebook
- 1:14:30kind of has their algorithm on like how
- 1:14:33much spend they're pushing out and how
- 1:14:35how many people are looking on the
- 1:14:36platform. And so I would always start it
- 1:14:38on a Monday and it's not bad to run on
- 1:14:41Saturday, Sunday. You should keep your
- 1:14:43ads on actually throughout the weekend,
- 1:14:45but yeah, you just don't want to start a
- 1:14:47new campaign on a Saturday or a Sunday.
- 1:14:50So start started on a Monday. Um, don't
- 1:14:54need an end date.
- 1:14:56Audience, we're going to keep that just
- 1:14:58off. We don't need an audience here. For
- 1:15:01location here, we want to include the
- 1:15:04exact location where you're at. So let's
- 1:15:06say we're doing Orange County,
- 1:15:10California.
- 1:15:14Select that.
- 1:15:16Include Orange County. Okay. And as you
- 1:15:20can see, when we change it from the
- 1:15:21United States to Orange County, it
- 1:15:23changed the estimated audience size to
- 1:15:26this. This is basically
- 1:15:29right now who they could potentially
- 1:15:31target. U minimum age. I always change
- 1:15:34this to like 25.
- 1:15:38That's
- 1:15:39the max you can do. And then we don't
- 1:15:44need exclusions here. Genders is fine.
- 1:15:48So, okay, people people like to get cute
- 1:15:50with it here and they like to think, oh,
- 1:15:52let me uh add some demographics and
- 1:15:55interests. People are interested in home
- 1:15:57cleaning. Let me do that.
- 1:15:59The the problem with that is that when
- 1:16:01you are dealing with a small local
- 1:16:04market and you're not running national
- 1:16:06ads,
- 1:16:08like essentially everyone in your local
- 1:16:12market that isn't homeowner is
- 1:16:14potentially a customer. And so by doing
- 1:16:17this, you are going to seriously limit
- 1:16:21your audience and
- 1:16:23jack up your your cost per lead. So do
- 1:16:26not do any detail targeting. Um the
- 1:16:29targeting is all done in the creative.
- 1:16:31So what are we saying in the ad? What
- 1:16:34are we saying in the video? That is how
- 1:16:37we are going to do targeting. So just
- 1:16:40keep that off.
- 1:16:42So add transparency. Don't need anything
- 1:16:45there.
- 1:16:48Advantage plus on. We can keep that on.
- 1:16:52And that's pretty much it. Okay. So what
- 1:16:54I like to do here is just what area are
- 1:16:56we targeting? to Orange County. Then
- 1:16:58I'll put like the uh line here
- 1:17:04OC
- 1:17:05and then 25 plus for the age and then
- 1:17:11advantage plus.
- 1:17:14So
- 1:17:15that's that.
- 1:17:18Okay. Now we are on the ad level. So
- 1:17:21here is where you're going to be putting
- 1:17:23the actual ads that you're going to be
- 1:17:24testing out. And so we have campaign, we
- 1:17:27have ad set, and then here we can add
- 1:17:29multiple ads within this ad set. So for
- 1:17:32this one, I mean the one that I like is
- 1:17:35the walking ad. So
- 1:17:38I'm going to say that.
- 1:17:41Add your Facebook page. Add your
- 1:17:43Instagram profile here. Connect it.
- 1:17:47Um, for the lead form, this is what it's
- 1:17:49going to look like. You can have some
- 1:17:51type of,
- 1:17:53you know, expectation here. Have the
- 1:17:56offer really big right there on the
- 1:17:58headline. And then here you can ask a
- 1:18:01few questions. Keep in mind, you don't
- 1:18:03want to ask, um, 50 questions because
- 1:18:06then no one's going to fill out your
- 1:18:07form. So instead, um, keep it really
- 1:18:11simple. How often would you like your
- 1:18:13home cleaned? We like to do that with
- 1:18:15like a percentage off. That really helps
- 1:18:17with conversion. So, do that. How many
- 1:18:21bedrooms and bathrooms?
- 1:18:23And then full name, email, phone number.
- 1:18:27Really simple. And that's pretty much it
- 1:18:29in terms of like the lead form. So,
- 1:18:32you're not going to have the lead form
- 1:18:34when you when you do this. Obviously,
- 1:18:36this one was already in here. So, all
- 1:18:37you have to do is
- 1:18:40where is it? Create form. And just go
- 1:18:42through the steps and add the questions
- 1:18:44that I um I showed you here. So create
- 1:18:48the lead form connect it there
- 1:18:52and then we can let's see
- 1:19:02ad setup create ad. Here we're going to
- 1:19:04put single image or video.
- 1:19:06Multi-advertiser ads we can keep that
- 1:19:09turned on.
- 1:19:12Quality filters you can keep that off.
- 1:19:14That's just gonna really increase your
- 1:19:17um cost per lead. So, you don't need
- 1:19:18that on qual leads. You don't need this.
- 1:19:23You don't need this either. That's just
- 1:19:25like a preference for for this client.
- 1:19:29Add creative. This is where we're going
- 1:19:30to set up the ad creative.
- 1:19:35Cool.
- 1:19:37Okay. So, we're going to click setup
- 1:19:39creative and then video ad.
- 1:19:42Okay. So, here you're going to be in the
- 1:19:45media section. Um, you're going to click
- 1:19:48upload, put your video in here, select
- 1:19:51the video, and then click next. Okay.
- 1:19:54So, after you upload the media, you're
- 1:19:55going to have to put in some some
- 1:19:57primary text, headline, and call to
- 1:20:00action. So, here um are a couple
- 1:20:03examples of things you can say. So, you
- 1:20:06can use something like this. You can use
- 1:20:08AI to kind of help you write this. This
- 1:20:11isn't super important. Um, but like you
- 1:20:14do want to be super clear on, you know,
- 1:20:17who's who is this for? So, XYZ
- 1:20:21neighbors. Um, you want it to be
- 1:20:23specific to like a couple of different
- 1:20:26small towns, areas,
- 1:20:30things like that. Um, address the pain
- 1:20:32points. Going to talk about that a
- 1:20:35little bit. Have the offer in there. And
- 1:20:38um what's cool about this is you can
- 1:20:40actually put in a couple different
- 1:20:42variations. And so you can do like
- 1:20:46you know two or three. I think that's um
- 1:20:48more than enough. And the meta platform
- 1:20:52will be cycling through them to see
- 1:20:54which one is performing the best. Same
- 1:20:56thing with the headline. So
- 1:21:00headline text here. Couple examples. And
- 1:21:04this is really going to be um either the
- 1:21:07offer itself,
- 1:21:09some something like reclaim your
- 1:21:11weekend, like addressing the pain point
- 1:21:13with the offer, or something that's
- 1:21:16related to like proof, credibility,
- 1:21:19right? Like join 200 plus happy
- 1:21:21neighbors, something like that. So you
- 1:21:24can do that for the headline. And then
- 1:21:27call to action. You want this to be get
- 1:21:30quote. Okay? So, you're going to put
- 1:21:33those things in. And then enhancements.
- 1:21:36So, for enhancements, again, you want to
- 1:21:38keep all these off. Some of them are
- 1:21:40going to be turned on by by uh default,
- 1:21:43but if they are toggled on, you want to
- 1:21:46just turn them off. And you might get a
- 1:21:49popup like this. So, yeah, just click
- 1:21:51turn off. And um let's see.
- 1:21:57Yep. So, that you can just turn all of
- 1:21:59them off.
- 1:22:02Now, the last one is translation. This
- 1:22:04is a newer feature, something that, you
- 1:22:07know, like it's kind of cool, but really
- 1:22:10for the use that we're we're having
- 1:22:12here. Um, you got to keep in mind like
- 1:22:14these people are going to have to talk
- 1:22:17to you to book the job. And so, I mean,
- 1:22:22you could test this out. might result in
- 1:22:24like a lower lead cost, but
- 1:22:27these leads that are speaking different
- 1:22:29languages, are you really going to be
- 1:22:31able to communicate with them
- 1:22:32effectively and do a good job of
- 1:22:35delivering the service that you offer?
- 1:22:37Probably not. Um, so I would just
- 1:22:40personally keep this off. If you speak
- 1:22:42Spanish, you know, again, you can test
- 1:22:45it out, but
- 1:22:48something that I haven't really tested
- 1:22:50out with my clients. So, at this point,
- 1:22:53it is not recommended.
- 1:22:56Awesome. So, you're gonna hit done. And
- 1:22:58then once you hit done, you're going to
- 1:22:59notice there's a couple of enhancements
- 1:23:02here that are now like popping up. Two
- 1:23:05out of six, which means some of them are
- 1:23:06turned on. I'm going to click edit and
- 1:23:08turn some of those off because again, we
- 1:23:11don't want any enhancements.
- 1:23:20Okay, there is one enhancement that I do
- 1:23:23like and it is relevant comments because
- 1:23:26if you have if you have engagement on
- 1:23:28your post and they're good comments, it
- 1:23:31is helpful having that popup on the ad.
- 1:23:34So, that is like the one enhancement
- 1:23:36that I would recommend keeping turned
- 1:23:38on.
- 1:23:39Okay. So, now that you've done all of
- 1:23:42that, you are now ready to publish your
- 1:23:45ad and it is going to be live.
- 1:23:48>> All right. Well, now we're back and you
- 1:23:49know how to set up a Facebook ad
- 1:23:51campaign. Um, that's pretty much it as
- 1:23:53far as organic and paid goes. Are we
- 1:23:55missing anything as far as organic and
- 1:23:57paid? There's there's a ton of different
- 1:23:58ways to get leads, right? Going
- 1:23:59extending further if you want to go to
- 1:24:01commercial, short-term rentals,
- 1:24:02construction cleanups, but as far as
- 1:24:03getting residential leads, like you
- 1:24:05don't got to over complicate it. stick
- 1:24:06with meta or a bottom of the funnel plus
- 1:24:08the an organic strategy. You should have
- 1:24:09no problem generating leads. Again, this
- 1:24:11is not a demand constrained business. Uh
- 1:24:13getting the leads is the easy part.
- 1:24:14>> Yeah. So, we can kind of like summarize
- 1:24:16everything we talked about, wrap it up,
- 1:24:17and then talk about the next video is
- 1:24:19going to be
- 1:24:19>> okay.
- 1:24:20>> We talked about the foundation and the
- 1:24:22setup.
- 1:24:22>> Foundation and setup.
- 1:24:24>> We talked about the recruiting process
- 1:24:27about organic market, organic/ free
- 1:24:29market, paid market. Okay. Now, we
- 1:24:31covered the foundation, the setup, how
- 1:24:33to get started with your LLC, all your
- 1:24:35softwares, your insurance, signing up
- 1:24:36for all the local pages, Google business
- 1:24:38profile, Yelp, etc. Got into the
- 1:24:40recruiting process so you can find
- 1:24:41cleaners that you know, you like, you
- 1:24:42trust, they're going to show up, do a
- 1:24:43good job, have your customers wanting to
- 1:24:45leave you fivestar reviews so you build
- 1:24:47a great local reputation in your area.
- 1:24:48Uh, send you referrals so one customer
- 1:24:50becomes two, three, four, five
- 1:24:52customers. And most importantly, um, how
- 1:24:54to get repeat business so that you walk
- 1:24:56into more revenue, more profit every
- 1:24:57single month. Um, and that's all covered
- 1:24:58the recruiting process. We got into
- 1:25:00marketing where we're show we showed you
- 1:25:01a few different ways to get leads, both
- 1:25:03free ways, paid ways, so that you don't
- 1:25:05ever have to stress about getting leads.
- 1:25:06Even as far as showing you how to set up
- 1:25:08a Facebook ad campaign, which if you
- 1:25:10want to go do that, like you got to pay
- 1:25:12agency $1,000 a month at least to to do
- 1:25:15that for you. So, we just gave that to
- 1:25:16you for free. Um, and by this point now,
- 1:25:18you've got the leads, you've got the
