- 0:00I run one of the biggest tech
- 0:01communities on school that makes six
- 0:03figures a month with just a 5% churn.
- 0:05And today I'm going to walk you through
- 0:07step by step how to start a school from
- 0:09scratch and get your first 100red to
- 0:11a,000 members. And at the end of the
- 0:13video I'll take you through the number
- 0:15one mistake that destroys communities
- 0:17and how you can avoid it. So if you're a
- 0:19course owner, you're a content creator,
- 0:21or you are simply looking to crack some
- 0:23million-doll deals and make money
- 0:25online, grab that coffee and let's lock
- 0:27in. Just over a year ago, I quit my
- 0:29full-time job to go allin on
- 0:31entrepreneurship, and I knew nothing
- 0:33about school at the time. But since
- 0:34then, I've met Alex Aozi and Sam Ovens
- 0:37multiple times. I've interviewed
- 0:38highlevel entrepreneurs like Dan
- 0:40Martell, and I've built a network of
- 0:42other entrepreneurs and schoolers doing
- 0:44over 100K a month. And today, I'm going
- 0:46to break down everything I've learned in
- 0:48that year. And if I had to start from
- 0:50zero, how I would get to my first a,000
- 0:52paid members. And I'm going to share
- 0:54everything I've learned in that journey
- 0:55so you don't have to spend a year like I
- 0:58did to figure it all out. Before we talk
- 1:00growth, we have to touch on the number
- 1:01one thing that stops people making
- 1:03progress. And that's not committing to
- 1:05one niche, one offer, and one community.
- 1:08So, let's not over complicate this. You
- 1:10can make a success on anything from
- 1:12school, be it your passion or your
- 1:14profession. I've got clients in pickle
- 1:15ball, AI automations, and chess and
- 1:18beyond. All you need to do though is
- 1:19pick one and commit to this. And don't
- 1:21worry, we're not married to this. In a
- 1:23hundred days time, if we can't make a
- 1:25success of it for whatever reason, we
- 1:26can always pivot. But the big thing
- 1:28that's going to hold you back from
- 1:29making progress, it's not committing to
- 1:31one community. So right now, pick a
- 1:33community and let's commit to it for 90
- 1:35days. Let's talk about the four stages
- 1:37of growth. And we'll tag each one
- 1:39method, the channel, and the cost. And
- 1:41if you do all four steps right, it's
- 1:43going to be impossible for you not to
- 1:45grow. Most communities will never get
- 1:46past their first five members. This is
- 1:48going to be our big priority. The method
- 1:50is going to be outbound. The channel is
- 1:52going to be outreach through DMs,
- 1:53LinkedIn, and email, and the cost is
- 1:56going to be zero. Now, stage one is
- 1:58going to be very proactive. At this
- 1:59time, I'm not worried about your group
- 2:01growing on autopilot. This is going to
- 2:03take good old-fashioned elbow grease and
- 2:05outreach. Hey, Simon, I'm starting a new
- 2:07community about X. For lifetime access
- 2:10to the group, would you join for some
- 2:12exchange for feedback? And then reach
- 2:14out to your friends, your family, your
- 2:16colleagues, your current and past
- 2:18clients. You will have in your phone
- 2:20book your first five to 10 founding
- 2:23members. So make sure to drop them
- 2:24messages on LinkedIn DMs and email and
- 2:27get them first five to 10 members. And
- 2:29once you've got them, there's no point
- 2:31doing it if you don't do this next
- 2:32thing. And that is get feedback from
- 2:34them. Ask them their goals. Ask them
- 2:36what they need support with. Really give
- 2:37them the VIP experience and blow them
- 2:40away with value. But once you've
- 2:42collected all that beautiful feedback,
- 2:43use that to shape your offer in your
- 2:45school community. From here, you can
- 2:47just scale the group from outreach
- 2:48alone. One of my friends and clients,
- 2:49Jason, actually scaled to a 100 members
- 2:52just through outreach alone. The next
- 2:54step is to turn every member into a
- 2:56salesman. And what does salesmen love?
- 2:58They love commission. And our goal here
- 3:00is to get our first 50 to 100 members.
- 3:02The method is going to be referrals. The
- 3:04channel is going to be an affiliate
- 3:06link. And the cost is just going to be a
- 3:08percentage of the upside of that client.
- 3:11You want to give all of your members a
- 3:12percentage of the lifetime value of a
- 3:14new member. And on school, the best
- 3:16practice is around 40%. What you want to
- 3:18do is proactively reach out to all your
- 3:20founding members with their affiliate
- 3:22link and encourage them to invite five
- 3:25plus members into the community. And the
- 3:27big cell here is they're going to get
- 3:2940% plus of the value of that customer.
- 3:31And really remember here, cuz this
- 3:33sounded crazy to me to start, you would
- 3:35prefer to have 60% of business than 100%
- 3:39of nothing. And this is going to be
- 3:40business that you're never going to see
- 3:42otherwise. So really encourage this
- 3:44member to try and get your first 50 to
- 3:46100 members. And when you get some
- 3:48progress of this, people are actually
- 3:50signing people up for your affiliate
- 3:51program. Give them bonuses, highlight
- 3:53them, really promote them into the
- 3:55community and encourage this affiliate
- 3:57program. Our goal here to get to our
- 3:59first 100 members. Now, we're getting
- 4:00serious and this is where the magic's
- 4:02going to start happening. What we want
- 4:03to do is build a nice steady flow of
- 4:05incoming warm traffic because the last
- 4:07two stages have been more outbound and
- 4:10really proactive. We want to get
- 4:11passively members coming in. The method
- 4:13we're going to choose is outbound. The
- 4:15channel is going to be YouTube,
- 4:17LinkedIn, and Instagram. And the cost is
- 4:19going to be $100 to $200. So, you want
- 4:22to pick one primary platform to post on
- 4:24and carve out a small budget for
- 4:26thumbnails, for editing, for equipment,
- 4:28and for that time to post. Now, there's
- 4:30a 100 platforms that you can actually
- 4:31post on. How do you pick the one that's
- 4:33right for you? Well, you're in the info
- 4:35product space. You sell information. And
- 4:38so YouTube is going to be your best
- 4:40friend. And what you want to do is post
- 4:41how-to content, search friendly content
- 4:44with a few builds and lifestyle day in
- 4:47the lives thrown into the mix. And once
- 4:49you've got a nice steady consistency and
- 4:51a nice momentum on that one primary
- 4:53platform, pick a secondary to support
- 4:56it. So if you're in the tech and AI and
- 4:58automation space where we target
- 5:00business owners, LinkedIn is going to be
- 5:02a really nice supporting platform. If
- 5:04you're more aesthetic and lifestyle,
- 5:06Instagram is going to be a really nice
- 5:07choice for you. And some of the goats on
- 5:09the platform like Nick Serev, he does
- 5:11Instagram to YouTube to school and
- 5:13that's going to be your flow. The
- 5:15supporting channel drives traffic to
- 5:17your main channel where then you warm
- 5:19them up and sell them on your offer
- 5:21which is hosted on school. And my
- 5:23community that I've just set up has a
- 5:2430% conversion rate. I only need 300
- 5:27members to visit the page to get 100red
- 5:30members. So, this is super scalable once
- 5:32you get the momentum and the
- 5:34consistency. Stage four is where we're
- 5:35going to get 500 to a,000 plus members
- 5:38and really scale the group to infinity.
- 5:41We're at a crossroads here. We either
- 5:42choose compound mode, which is we just
- 5:44do more outreach, we do more referrals
- 5:46and we do more content, or we go growth
- 5:48mode and we reinvest hard. If you choose
- 5:51growth mode, the method is ads. The
- 5:53channel is going to be meta ads, so
- 5:56Facebook and Instagram and YouTube
- 5:58retargeting. And the cost is going to be
- 6:0030 to 50% of the 90day value of a new
- 6:04customer. Now, this is going to a
- 6:06thousand% work. As long as you've got
- 6:08some good creative, decent with the
- 6:10targeting, you don't go too crazy on the
- 6:12cost, you can take your group absolutely
- 6:14intergalactic, and the sky is the limit
- 6:17here. But a bit of a watch out. We built
- 6:18a group with over a thousand paid
- 6:20members and we didn't do a single ad.
- 6:22It's all outreach and content. So, you
- 6:24don't need this. And actually, if you're
- 6:26just starting out, I would encourage
- 6:28crack organic content and community
- 6:30building before we then reinvest into
- 6:32ads. If you do decide to do ads, this is
- 6:35going to,000% work. Someone who's a
- 6:37prime example is Evelyn Vice. In a big
- 6:39month, she'll make half a million in a
- 6:41singular month through her offer. And
- 6:43primarily where that growth is coming
- 6:45from is ads. But what she's done right
- 6:48is she knows she's a good community
- 6:49builder. So once she spends money to
- 6:51acquire a new customer, she knows she'll
- 6:53keep them. you won't lose them through
- 6:55churn. So, if you do decide to go this
- 6:56method, do your organic content, take
- 6:58your best performers and use that as an
- 7:00ad and then the people who've come on
- 7:02your platform or visited your social
- 7:04who've not bought, retarget that content
- 7:07to them to sell them on your program.
- 7:09But just make sure you've got a
- 7:10world-class offer so you're not spending
- 7:12money and losing them immediately. So,
- 7:14here's a recap of the fourstep strategy.
- 7:17Number one, we're going to do outreach
- 7:18to get our first five to 10 founding
- 7:21members. Then we're going to bolt on an
- 7:23affiliate program to scale to 50 to 100
- 7:25members. Stage three, we're going to
- 7:27start creating content to get that warm
- 7:29traffic in and get our first 200 to 500
- 7:32members. Now, once we've got money
- 7:33flowing in, we're going to reinvest hard
- 7:35into growth mode and do ads to scale to
- 7:38a,000 members and beyond. Here's the
- 7:40number one mistake that destroys
- 7:41communities so you can avoid it. When
- 7:43you get a new member in, they're really
- 7:45eager to stop making progress and make
- 7:47that transformation that they join the
- 7:49group to get. But if the onboard's
- 7:50unclear, they don't know where to start
- 7:51and the road map is unclear, they're
- 7:53going to cancel in the first seven days.
- 7:55And that's because most communities
- 7:57don't have a good onboarding process.
- 7:59You need to send them an automated DM.
- 8:01Show them the road map, that 90-day
- 8:02transformation that they join the group
- 8:04to get. Get them on a call. Get them
- 8:06connected with other people. And
- 8:08importantly, get them a quick win in the
- 8:10first seven days. And once they're
- 8:11excited, you want to upsell them to your
- 8:14annual offer and lock them in for 12
