  1. 0:00So, how much money can you make whenever
  2. 0:02you start a commercial cleaning
  3. 0:03business? Is it even possible to be
  4. 0:05taking home six figures or even multiple
  5. 0:08six figures within your first year?
  6. 0:10Well, you're about to see some real
  7. 0:11numbers. This isn't a video about
  8. 0:13theory. This is going to be actual
  9. 0:15results. And in fact, they're going to
  10. 0:17be my results. So, real quick, if you
  11. 0:19don't know who I am, my name is Matt.
  12. 0:20I'm a 7figure commercial cleaning CEO.
  13. 0:23Started our commercial cleaning company
  14. 0:24from scratch and we are up into the
  15. 0:26seven figures now. So, in this video,
  16. 0:28you're going to see my monthbymonth
  17. 0:31numbers from month zero, from the very
  18. 0:33start, all the way up to month 12 to
  19. 0:36that entire oneyear period of starting
  20. 0:39our entire commercial cleaning company.
  21. 0:41What did our numbers look like? How
  22. 0:43profitable were we? How much money could
  23. 0:45I decide to take home? And not only are
  24. 0:48you going to get to see the numbers and
  25. 0:50what you should be aiming for in your
  26. 0:52commercial cleaning company, but you are
  27. 0:54also going to get some helpful tips
  28. 0:55along the way. Now, before we do dive
  29. 0:57into the numbers and talk about the
  30. 0:58possibilities for your business, I do
  31. 1:00want to take a moment and thank God for
  32. 1:02the results that we got within our
  33. 1:03business. Okay, so month one, my wife
  34. 1:06and I had recently moved to the area. I
  35. 1:09had no prior contacts. This is coming in
  36. 1:12completely cold turkey into a market. I
  37. 1:14wasn't totally sure what I was doing,
  38. 1:16but I had owned some other businesses in
  39. 1:19the past in a different area of the
  40. 1:21United States. Now, those businesses had
  41. 1:22not been wildly successful, but had
  42. 1:24given me great experience that I came
  43. 1:26into this with. And it is also worth
  44. 1:28noting at this point, I had had and
  45. 1:30invested in multiple mentors throughout
  46. 1:32my business ownership career. So, I had
  47. 1:34no contacts, but I had a little bit of
  48. 1:36knowledge to apply to the market. So, we
  49. 1:38launched our business in month one, and
  50. 1:40I had some Google ads running. I was
  51. 1:42doing it completely wrong, but I was
  52. 1:43very fortunate to pick up our first
  53. 1:46deal, which was a one-time deep cleaning
  54. 1:48for approximately $1,000. Now, because
  55. 1:51it was just me, you can look here and
  56. 1:53see the gross profit, which is just what
  57. 1:55was left over after the cleaning
  58. 1:57supplies for that was almost $1,000 as
  59. 2:00well because I didn't have to pay
  60. 2:02employees at this point. It was just me.
  61. 2:03I had to go buy some supplies and take
  62. 2:05care of things. But month one wasn't
  63. 2:07just about that first deal and getting a
  64. 2:09little bit of cash in the veins. I also
  65. 2:11started my interviewing process at that
  66. 2:14time. I targeted part- timerrs who were
  67. 2:16looking for work in the evenings so that
  68. 2:19they could make extra money on top of
  69. 2:20their day job. So, that's what I was
  70. 2:22looking for at this time. And aside from
  71. 2:24that, I really wasn't too sure how to
  72. 2:26spend my time. So, I did try to find
  73. 2:27like an association to attend. And I did
  74. 2:30try delivering some some food and some
  75. 2:32gifts to different offices. And all of
  76. 2:34that's going to start panning out later
  77. 2:35as you'll see. And that brings us to
  78. 2:37month two. And actually, I'm going to
  79. 2:38show you month three as well, because
  80. 2:39you can see here that we did the exact
  81. 2:42same numbers back to back, which was
  82. 2:45kind of discouraging a little bit
  83. 2:46because I was hoping to have some sort
  84. 2:48of growth in month three. But for those
  85. 2:50two months there, month two and three,
  86. 2:52it was an urgent care deal that we had
  87. 2:54landed from an association group I had
  88. 2:56attended and made friends with the
  89. 2:58urgent care manager. And just like with
  90. 3:00month one, you can see my profitability
  91. 3:02was pretty high because it was just me
  92. 3:05doing the cleanings. Now, before we get
  93. 3:06into month four, I was actually doing
  94. 3:08the cleanings in this scenario because
  95. 3:10of my family situation. I needed to make
  96. 3:12the money, had to make the business
  97. 3:13work. So, I was out there hustling,
  98. 3:15doing these cleanings 3 days per week.
  99. 3:18And on one of those days, I focused on
  100. 3:20doing some of the marketing like with
  101. 3:21the food delivery and and associations
  102. 3:23and things like that. Now, month four is
  103. 3:25where things really started to change.
  104. 3:28And this is how I knew I was on to
  105. 3:30something because now we were going to
  106. 3:31land our first large contract. And
  107. 3:34thankfully we did so because that urgent
  108. 3:35care backed off one of their locations
  109. 3:38that was pretty far away down to a once
  110. 3:40per week clean. But at the same time we
  111. 3:42landed a 5-day per week clean of a very
  112. 3:45prestigious local medical office. It
  113. 3:47wasn't massive but it was almost $4,000
  114. 3:50per month. This is what allowed me to
  115. 3:52start taking home a decent wage for
  116. 3:55myself. And this contract took me about
  117. 3:584 and 1/2 to 5 and 1/2 hours to clean
  118. 4:01depending on how rough the day was. So,
  119. 4:03here I was working approximately 28
  120. 4:06hours per week doing the cleanings
  121. 4:08myself, taking home about $4,000 a
  122. 4:11month. So, that's where I had to make a
  123. 4:12decision. Do I start bringing on
  124. 4:15employees and cutting those earnings
  125. 4:18down or do I keep as much as I can for
  126. 4:20myself? Well, I decided that in order to
  127. 4:23grow, I needed to get out of cleaning.
  128. 4:24And now that I had these accounts in
  129. 4:27place, I could hire some stable
  130. 4:29employees. Now, it's also important to
  131. 4:30know you don't have to wait until you
  132. 4:32have a 5day per week account in order to
  133. 4:34bring on any employees. I was doing this
  134. 4:36because I still needed to make at least
  135. 4:38a certain amount of money to help my
  136. 4:40family out and to get through the
  137. 4:41startup period. So, that brings us to
  138. 4:43month five. And here's where we jump
  139. 4:45almost to $6,000 per month. But you'll
  140. 4:48also see here my earnings went down. And
  141. 4:50that is because I brought in employees.
  142. 4:52But now I wasn't having to do the
  143. 4:54cleanings all the time. But I still
  144. 4:56stepped in and helped out with the
  145. 4:57cleanings every once in a while. And by
  146. 4:58the way, that jump is also due to some
  147. 5:01of those deals that were in the pipeline
  148. 5:03from month one, two, and three. You got
  149. 5:06to work with your accounts. You got to
  150. 5:08follow up with them, build the
  151. 5:09relationships, build the rapport, and
  152. 5:11they eventually come around, which
  153. 5:13you're going to see what happens near
  154. 5:14the end of the year. It's absolutely
  155. 5:16wild. So, let's see what month looks
  156. 5:18like. Well, initially it looks good,
  157. 5:19right? We crossed over that $6,000 per
  158. 5:22month threshold. I crossed the $5,100
  159. 5:25per month gross profit level. So all
  160. 5:28seems great, right? We're making a lot
  161. 5:30more money compared to where we were the
  162. 5:32month before. But the problem is if you
  163. 5:34look at that, the ratio for profit
  164. 5:36compared to the previous month is a lot
  165. 5:38higher. And that is because I did
  166. 5:41something that caused my two core team
  167. 5:44members to bail on me because I knew
  168. 5:46about all these other accounts that were
  169. 5:48going to be coming on and we're going to
  170. 5:49be hiring all these people. I was trying
  171. 5:51to forecast what profit should be. And I
  172. 5:53got all tied up in efficiency at this
  173. 5:55point, which isn't bad to do. But here's
  174. 5:57what I did. I'm ashamed to admit it. I
  175. 6:00followed each team member around with a
  176. 6:02stopwatch. I started timing how long it
  177. 6:04took them to do an exam room. I started
  178. 6:05timing how long it took them to do a
  179. 6:06bathroom. I started timing how long it
  180. 6:08took them to vacuum this hallway and to
  181. 6:09do this certain area. And all that that
  182. 6:12did was tick them off. So early on in
  183. 6:15month six, there was a day where we had
  184. 6:19all these accounts and all these
  185. 6:20cleanings stacked up and they both
  186. 6:23bailed on me. It was left just for me to
  187. 6:25do. So I went from working all day on
  188. 6:28marketing and managing to then the shift
  189. 6:32started where they were supposed to be
  190. 6:33cleaning and I thought they were
  191. 6:34cleaning up to a point I came to check
  192. 6:36in on them and they weren't there. Well,
  193. 6:38actually, let me correct that. One of
  194. 6:41them was there. The other one had
  195. 6:42bailed. the one who was there knew it.
  196. 6:44And then once he saw me, he said, "Let
  197. 6:47me go out to my car and grab something
  198. 6:48real quick." And then he drove off and
  199. 6:50never came back. So I remember in that
  200. 6:52moment realizing I was going to be
  201. 6:53cleaning all night. I was going to be up
  202. 6:56for about 24 hours because I had started
  203. 6:58earlier on that day and this day was
  204. 7:00just going to be a very, very long one.
  205. 7:02And there was moments there where I
  206. 7:04really wanted to quit, where I really
  207. 7:06doubted what we were doing. Uh where I
  208. 7:08was thinking, why even do this anymore?
  209. 7:10Is it worthwhile? Uh, but I just knew I
  210. 7:12had something in the back of my head
  211. 7:13that just said, "If you stick with it,
  212. 7:15it's going to work out." And I'd
  213. 7:16encourage you to do the same. You're
  214. 7:17going to come to those moments where you
  215. 7:18doubt everything that you're doing.
  216. 7:20Stick with it. If you don't quit, you
  217. 7:23can find a way. You can get through it.
  218. 7:26So, I got home at 500 a.m. after that,
  219. 7:29slept for what little I could, and
  220. 7:31actually had a quote to do the next day,
  221. 7:333 hours later. So, that then leads here
  222. 7:35into month number seven. Now, what's odd
  223. 7:38here with month 7 is you can see we had
  224. 7:40great growth on our top line. We went
  225. 7:43from 6700 up to 9600, but my gross
  226. 7:47profit dropped below where we were at
  227. 7:50when we had a 6700 topline. Now, why is
  228. 7:53that? Well, there's something you have
  229. 7:56to remember whenever you own a business,
  230. 7:58and that is that every once in a while
  231. 8:01there's an extra payroll period. So, if
  232. 8:04you pay your staff weekly, that means
  233. 8:07that there's going to be an extra week
  234. 8:10of pay that people receive money and it
  235. 8:12comes out of your account. That's going
  236. 8:13to happen every 3 months. And at this
  237. 8:16point, we were paying our employees
  238. 8:17every other week. So, they received
  239. 8:20three payrolls in that month. So,
  240. 8:22considering that, our profitability was
  241. 8:24still quite high because I had just
  242. 8:27started recruiting a new team in place.
  243. 8:30And here's how I went about it this
  244. 8:31time. This time I hired three part-
  245. 8:35timerrs. They were each targeted to work
  246. 8:37approximately 20 hours per week or so.
  247. 8:39They could flex around that a little
  248. 8:40bit, a little more, a little less
  249. 8:41depending on the time. And once I got
  250. 8:43those three part- timerrs trained
  251. 8:46really, really well. And I treated them
  252. 8:49very well. I brought them food. I
  253. 8:51brought them their favorite dessert. I
  254. 8:53welcomed them with warm arms. I did not
  255. 8:55follow them around with a stopwatch.
  256. 8:58They soon grew very loyal to how I was
  257. 9:01treating them and growing the business
  258. 9:03and they would become the official base
  259. 9:05from which the company would be built
  260. 9:08because now once they bought into how I
  261. 9:10was training and how they were treated
  262. 9:12and the culture started with them, now
  263. 9:14whenever new employees came in, they
  264. 9:17could do the training. Now that they
  265. 9:19were trained so well and I spent a lot
  266. 9:20of time with each of them, they could do
  267. 9:23inspections and it was far easier for me
  268. 9:25to back off of the business at that
  269. 9:28point and not be there every single
  270. 9:29evening during the cleanings. If I had
  271. 9:31learned that lesson sooner, if id had
  272. 9:33those systems and processes and
  273. 9:35practices in place sooner, I would never
  274. 9:37have gone through that hard traumatic
  275. 9:39experience and I could have had
  276. 9:40employees running my company far faster.
  277. 9:43So that then brings us to month eight.
  278. 9:45We had a slight bump on the top line. I
  279. 9:48believe it's a little bit because we
  280. 9:50added a nice account but also lost one
  281. 9:53of those urgent cares going back to once
  282. 9:55a week. That urgent care chain was going
  283. 9:56through a hard time that year. And that
  284. 9:59is why you have to have marketing
  285. 10:00practices and marketing systems in place
  286. 10:03that don't burn you out, but that keep
  287. 10:05clients coming to you because you don't
  288. 10:07know whenever a new manager is going to
  289. 10:09come in to one of your clients and
  290. 10:10they're going to start cutting expenses
  291. 10:12left and right and just doubt everything
  292. 10:14that's going on. You also don't know if
  293. 10:16any of your clients are financially
  294. 10:18struggling like that urgent care was.
  295. 10:20And on the flip side, you get some
  296. 10:21clients that get bought out by larger
  297. 10:23companies and they bring in their
  298. 10:25national chain and they're just going to
  299. 10:27sub everything out through that national
  300. 10:29chain. So even if you're doing an
  301. 10:30incredible job and you have an
  302. 10:32incredible relationship with all of your
  303. 10:34clients, you're still going to lose
  304. 10:37some. And that's what you're seeing play
  305. 10:39out in month eight. Our marketing is
  306. 10:41keeping us afloat and growing us while
  307. 10:44sometimes decay happens unexpectedly.
  308. 10:46And on a bigger plus side, you can see
  309. 10:48that the cash that I could now take home
  310. 10:50was a lot greater. Now, let's enter into
  311. 10:52where things really started to change.
  312. 10:54What you're about to see is the results
  313. 10:57of marketing that I had been doing that
  314. 10:59was only taking me a couple hours a week
  315. 11:00up to a max of 5 hours per week that had
  316. 11:03been going on from month 1 2 3 4 5 6 7
  317. 11:07and 8. And specifically, these results
  318. 11:09are from the marketing from months 1
  319. 11:11through six. So, here we go. At the
  320. 11:13beginning of the ramp up, month nine, we
  321. 11:15finally crossed that $10,000 per month
  322. 11:18mark. We jumped beyond $12,000 a month.
  323. 11:21Now, you'll see here that I actually
  324. 11:22fattened up our staffing a little bit
  325. 11:24cuz I anticipated all of these deals
  326. 11:27that were coming. In fact, I had one
  327. 11:28deal that was going to be a six-f
  328. 11:29figureure deal, which we do get, and
  329. 11:31you'll see when it comes in. But they
  330. 11:33had been going back and forth with me
  331. 11:34for almost six months this point. Uh,
  332. 11:37very early on, they had said they wanted
  333. 11:39to use us. They approved the price and
  334. 11:41they said they'd get back to me. And
  335. 11:43then a month went by and I heard
  336. 11:44nothing. And then I reached out and they
  337. 11:45said they'll get back with me and and it
  338. 11:47just kept going like that. Well, now we
  339. 11:49had the notice at this point that in 30
  340. 11:51days we were going to become their
  341. 11:53commercial cleaning company. So, uh,
  342. 11:55right here is when we started preparing
  343. 11:58for that. So, we fattened up our staff.
  344. 12:01And no, we didn't just feed them a lot.
  345. 12:02I just hired some extra people and had
  346. 12:04them in training at this point. So
  347. 12:06that's why the profitability here in
  348. 12:09month 9 is almost equal to month 8, but
  349. 12:12the top line is higher. So now let's
  350. 12:14reveal month 10 where it starts to hit.
  351. 12:16We crossed $10,000 per month in month 9,
  352. 12:19actually hitting 12,000 a month, and
  353. 12:21then we immediately crossed $20,000 per
  354. 12:24month in month 10. So it was an
  355. 12:25incredibly exciting moment when that
  356. 12:27happened. Yes, you can cross over
  357. 12:29$20,000 per month in under a year. Now,
  358. 12:31when you look at the profitability side,
  359. 12:33why is it so low? Well, remember that
  360. 12:35payroll principle where you're going to
  361. 12:37have that extra one hit every once in a
  362. 12:38while? Well, we had a big one hit right
  363. 12:40there, which you're going to see is
  364. 12:42dramatically made up for in this next
  365. 12:44month. So, as crazy as it was to jump
  366. 12:47$8,000 per month in a single month, this
  367. 12:50next one we jumped 12. Look here in
  368. 12:53month 11, over $32,000 for that month.
  369. 12:57And now look at this profitability, over
  370. 12:59$15,000.
  371. 13:01At this moment, I was not sure what to
  372. 13:03do with myself. And honestly, this was
  373. 13:05the first time I had come across money
  374. 13:07in this magnitude. So, there was a pride
  375. 13:10issue that happened inside of me that
  376. 13:12God had to deal with. But you got to
  377. 13:14realize this is almost $200,000 per year
  378. 13:17that I could just decide to do whatever
  379. 13:19I wanted with. Now, of course, you got
  380. 13:21taxes. And by the way, taxes on 200
  381. 13:23grand is not a lot of fun, but if you
  382. 13:24own a business, it's a lot better. But
  383. 13:26if you've never experienced numbers like
  384. 13:28this, much less in your first year, you
  385. 13:30have to remember this is because of
  386. 13:32activities that were going on months one
  387. 13:35through six, some of months 9 through
  388. 13:3910. But really, it was all of those
  389. 13:42conversations, all of those deals, all
  390. 13:45of those follow-ups that were now
  391. 13:47starting to truly pay out. And if I can
  392. 13:50encourage you, if you're thinking of
  393. 13:52starting your own commercial cleaning
  394. 13:53company or you're in the middle of it,
  395. 13:55it just doesn't feel like it's going
  396. 13:56anywhere, don't stop. You have to keep
  397. 14:00following up with the opportunities that
  398. 14:02you have at your hands. The goal is to
  399. 14:04be next in line. And I got in a whole
  400. 14:07lot of valuable lines. They weren't
  401. 14:10ready when I got to them initially, but
  402. 14:12as you can see, within an 11month
  403. 14:16period, they were ready. Okay, so now
  404. 14:18the big reveal. How much money can you
  405. 14:21be making within 12 months of starting
  406. 14:24your commercial cleaning company? Well,
  407. 14:25I don't know. That's up to you whether
  408. 14:26you want to do something that works and
  409. 14:28follow a proven plan or you want to
  410. 14:30figure it out on your own. But here's
  411. 14:31how my business did. Over $46,000. And
  412. 14:34by the way, this is recurring. We're not
  413. 14:36doing any one-time work, project work,
  414. 14:39stripping waxes, uh carpet cleanings.
  415. 14:42We're doing none of that. This is purely
  416. 14:44recurring and 98% medical. So, how much
  417. 14:48was the gross profit on this that I
  418. 14:49could decide to do whatever I want with?
  419. 14:51Well, here you go. Over $25,000.
  420. 14:55In one month, there was over $10,000
  421. 14:59added per month to my recurring income.
  422. 15:03And there was over $14,000 per month
  423. 15:06added to our business. Now, to be clear,
  424. 15:09I didn't know that this is how it was
  425. 15:11going to work out. When this happened,
  426. 15:13it was shocking, lifealtering,
  427. 15:15life-changing. I was already shocked and
  428. 15:17having a lifealtering experience after
  429. 15:20hitting the $15,000 amount that I could
  430. 15:22choose to do whatever I wanted with. But
  431. 15:24to now have that gross profit being
  432. 15:26beyond 300 grand per year, that was a
  433. 15:29big deal. And again, I must say my heart
  434. 15:31was not ready to deal with it and the
  435. 15:32Lord had to deal with me on that. But
  436. 15:33I'm not here to preach a sermon. I just
  437. 15:35want you to see what is possible within
  438. 15:38your first year of starting a commercial
  439. 15:39cleaning company. And if you've been
  440. 15:41doing this for 2 years, 5 years, 10
  441. 15:44years, and you haven't reached these
  442. 15:46levels, you've got to know it's
  443. 15:48possible. And here's the kicker to this.
  444. 15:51Almost all of that revenue and therefore
  445. 15:54all of that profit was paid to us at the
  446. 15:57beginning of the month for that month's
  447. 15:59services. I wasn't waiting around for
  448. 16:02checks. So, the bigger that we grew, the
  449. 16:04faster we could go. Now, I'm sure there
  450. 16:07are other entrepreneurs out there who
  451. 16:08have grown faster than ours. And also
  452. 16:10keep in mind this isn't a market where
  453. 16:12there were no connections, no
  454. 16:14relationships, had no one to do me any
  455. 16:16sort of favors. This is just starting
  456. 16:19from scratch. The only thing I had to
  457. 16:21lean on was some experience and some
  458. 16:23mentors from the past. Look, I don't
  459. 16:25know where you're at in your life and
  460. 16:26exactly why you want to start a
  461. 16:27commercial cleaning company, but all I
  462. 16:29can tell you is it changed my life. And
