How I Run a $100K/mo Skool Community (Copy This) — Transcript

  1. 0:00I run the number one tech community on
  2. 0:01school, that makes over 100k a month
  3. 0:03with less than 7% churn. And in this
  4. 0:06video, I'm going to break down how we
  5. 0:07grew that group, sustained the growth
  6. 0:09for over a year, and built the Captain
  7. 0:11America of school communities. And at
  8. 0:13the end of the video, I'll take you
  9. 0:14through the plan that we have to 10x the
  10. 0:17business to a million dollars a month,
  11. 0:19and the biggest lesson I wish I knew
  12. 0:21when I was starting out. To record
  13. 0:22owner, you're a content creator, or
  14. 0:24you're simply looking to crack some
  15. 0:25million dollar deals and make money
  16. 0:27online, grab that coffee and let's lock
  17. 0:30in. I joined school in June 2024, and a
  18. 0:32couple of weeks later, I sat down with
  19. 0:34Alex Hormozi, Sam Ovens, the founder of
  20. 0:36school, and other entrepreneurs who are
  21. 0:38making 100k a month. But I was
  22. 0:40completely out of my depth. I was still
  23. 0:41juggling my 9-5, just been on the
  24. 0:43platform 2 weeks, and I had no clue what
  25. 0:46I was doing. But I asked one question,
  26. 0:48which was, "How do you build the Captain
  27. 0:50America of school communities? High
  28. 0:52growth, low churn, epic experiences."
  29. 0:55And the answers really surprised me. Not
  30. 0:57a single person in the room had one
  31. 0:59definitive answer. So that became my
  32. 1:01mission. Over that year, I wanted to
  33. 1:03answer the question, "What is the
  34. 1:04perfect school community?" How we grew
  35. 1:06to 100k a month with no ads. So our
  36. 1:08community helps people leverage AI and
  37. 1:11automations in their life. But honestly,
  38. 1:13the niche really doesn't matter. The
  39. 1:15business model is exactly the same. It
  40. 1:16could be pickleball, calligraphy,
  41. 1:18getting shredded, or pulling baddies.
  42. 1:20The simple content strategy will work
  43. 1:22for anyone. The only real difference is
  44. 1:23maybe how high you can take your
  45. 1:25community. Because the people who talk
  46. 1:27about making money make more money. We
  47. 1:29grew with a very simple content no ads,
  48. 1:32no sales calls, and no fancy funnels.
  49. 1:34Just free content where we delivered
  50. 1:36ludicrous amount of value to a low
  51. 1:38ticket community. Started off at $20 a
  52. 1:40month, tearing up to $80 a month. And we
  53. 1:43plan to make that $100 a month. And the
  54. 1:45free printers that we leverage to make
  55. 1:46this happen are straight from Alex
  56. 1:48Hormozi's $100 offer. Number one is the
  57. 1:51industry. You want to do business on
  58. 1:53easy mode. Don't pick it on nightmare
  59. 1:54mode. And AI and automations is
  60. 1:56essentially the new drop shipping.
  61. 1:58Andrew Tate has a course on this. Even
  62. 1:59Gary's entering the space. Dan Martell
  63. 2:01is any make money online guru is
  64. 2:03entering into AI and automation. So when
  65. 2:05you're picking a niche in an industry,
  66. 2:07make sure you're picking it on easy
  67. 2:09mode. But even if you've got the right
  68. 2:10industry, if you don't have this next
  69. 2:11thing, you're not going to grow. And
  70. 2:12that is a world class offer. We pride
  71. 2:15ourselves that we've got a high ticket
  72. 2:16community for a low ticket price. We
  73. 2:18have daily calls. Even one of the
  74. 2:20blueprints we have in the classroom can
  75. 2:22save a business owner 10k. We have
  76. 2:23almost a hundred of them. We built an
  77. 2:26offer that's so good that people feel
  78. 2:28stupid saying no. And number three is
  79. 2:31persuasion. This is the nitro fuel
  80. 2:32behind business. The people who are
  81. 2:34making the most money in your space
  82. 2:35aren't necessarily the best. They are
  83. 2:37the best at marketing and selling
  84. 2:39themselves. And Jack and I from the
  85. 2:41corporate world where we used to be
  86. 2:43professional yappers. So we at least
  87. 2:45know a little bit about selling,
  88. 2:46marketing, and persuasion. This very
  89. 2:49simple contest strategy doesn't need
  90. 2:50millions of views. On my socials, I have
  91. 2:52over 500 million views. But honestly,
  92. 2:54you really only need a very small
  93. 2:56audience to build a great business.
  94. 2:58Jack's channel, which has 50k subs, is
  95. 3:00our primary driver of growth. And he
  96. 3:02just gets thousands of views of videos,
  97. 3:04not millions. And he's built a million
  98. 3:06dollar a year business. So this simple
  99. 3:08contest strategy will work for you in
  100. 3:10any niche. Plus you don't need millions
  101. 3:12of views. When I met Alex Hormozi and
  102. 3:14came on as a co-founder, the community
  103. 3:16was about a 30% churn, which means after
  104. 3:18a few months we'd have lost most of our
  105. 3:20members. We've now over time got that
  106. 3:22down to single digits, less than 7%. So
  107. 3:25let's jump into school and I'll break
  108. 3:26down the key elements that's gone into
  109. 3:29managing and making and creating an
  110. 3:31interstellar community. How we keep
  111. 3:32churn less than 7%? So the classroom is
  112. 3:35where most school owners will lose
  113. 3:36people. We surveyed hundreds of people
  114. 3:39leaving the group and the number one
  115. 3:40reason is overwhelm. So the simple fix
  116. 3:43is create an easy to follow 90-day
  117. 3:45roadmap to get to their goals and their
  118. 3:47transformation. And do it in a way where
  119. 3:49people engage as little as this is
  120. 3:51possible, as little gray matter as
  121. 3:53possible. Whether it's making money or
  122. 3:54getting shredded or dominating in
  123. 3:56pickleball, the course needs to be a
  124. 3:58very easy A to B to follow. You need to
  125. 4:01be able to just click a button before
  126. 4:02you know after 90 days, you've got that
  127. 4:05clear transformation. This is how I'd go
  128. 4:07about building a 90-day plan. So, first
  129. 4:09and foremost, you need a pinned start
  130. 4:11here post. This will take them straight
  131. 4:13to the induction. This is where you
  132. 4:14welcome to the group, get them excited,
  133. 4:15reassure them they made a wonderful
  134. 4:17decision, one of the best decisions in
  135. 4:19their life, and invite them to go down
  136. 4:20the rabbit hole and take that red pill.
  137. 4:22And this should take them to an
  138. 4:24induction. The induction needs to take
  139. 4:25through all the cool stuff that's
  140. 4:26happening in the group, the
  141. 4:27accountability, all the rewards, how do
  142. 4:29they get support, take them around
  143. 4:30school, treat them as if they don't know
  144. 4:32what school is and they've never been on
  145. 4:33this platform before, and they 100% This
  146. 4:36is very clear as well. On their first
  147. 4:37day, if they can 100% one of the
  148. 4:39modules, they get a nice quick win. And
  149. 4:41this is my third point is get them some
  150. 4:43wins early, front-load a lot of that
  151. 4:45value. So, as they're progressing in the
  152. 4:47first few days, they're 100%ing modules,
  153. 4:49they're leveling up. It doesn't matter
  154. 4:51if they do make half the progress in the
  155. 4:53first week, that's actually great. It'll
  156. 4:55be harder and harder to progress, but
  157. 4:56get them to level up, get them some
  158. 4:57quick wins early, take them around so
  159. 4:59they can 100% some of these courses. Our
  160. 5:01classroom is arguably one of the weakest
  161. 5:03of the three, but our calendar is
  162. 5:05absolutely world-class. So, let's jump
  163. 5:07on them. So, I think I've landed on the
  164. 5:08perfect cadence for calls. So, one call
  165. 5:10a day, one clear purpose. On Monday,
  166. 5:13onboarding and accountability. Welcome
  167. 5:15all of our new beautiful members and do
  168. 5:17accountability. What's your goal for the
  169. 5:18week? Great. You need this result. You
  170. 5:20need to join this call. And next week,
  171. 5:22let's follow up so you're continually
  172. 5:24making progress. Tuesday, to support
  173. 5:26calls. We want to unblock people within
  174. 5:2824 hours of joining the group, what's
  175. 5:30the thing that we can do, a quick win,
  176. 5:32what's the thing you're stuck on, let's
  177. 5:33unblock it. We won't leave the call
  178. 5:35unless they've got an actionable piece
  179. 5:36of advice. Wednesday, co-working and
  180. 5:39co-builds. Let's get together, let's
  181. 5:40build something together, let's work
  182. 5:42together. This group is about making
  183. 5:44progress, not just about talking, we
  184. 5:45want to lock in and do the work.
  185. 5:47Wednesday co-working works really well.
  186. 5:49Thursday masterclasses and masterminds.
  187. 5:51Get some world-class guest speakers in
  188. 5:52your space, but I've really liked the
  189. 5:54mastermind. Bring people together. It's
  190. 5:56an opportunity for all the entrepreneurs
  191. 5:57to get together, use their collective
  192. 5:59knowledge, wisdom, and experience, level
  193. 6:01up together, and all the objective is
  194. 6:04make more money. Friday we do workshops
  195. 6:06where we deep dive into tools. What I
  196. 6:08really like is Q&A's with the creator.
  197. 6:10Q&A's with Jack, coffee with Jack. Just
  198. 6:13bring your questions, a really nice
  199. 6:14hangout to see that creator. And I
  200. 6:16really think on a weekly basis there
  201. 6:17should be the opportunity, minimum every
  202. 6:19month. And Saturday, I don't like to do
  203. 6:21too much work on Saturday and Sundays
  204. 6:23and weekends, but we do hangouts with
  205. 6:25the community to really meet the people
  206. 6:26and start networking. Which leads me on
  207. 6:28to what I think is the most important
  208. 6:29aspect of the community, that's the
  209. 6:31community itself. So even if your course
  210. 6:33is weak and the calls are pretty
  211. 6:35infrequent, if your members feel like
  212. 6:37they found their tribe, they found their
  213. 6:39people, they will stay forever. So every
  214. 6:42group should have five categories so
  215. 6:43it's easy to navigate. So number one
  216. 6:45needs to be updates. This needs to be
  217. 6:47from all the admins and moderators.
  218. 6:48What's all the cool that's going on
  219. 6:50in the community? Need to make sure
  220. 6:51there's cool stuff going on every single
  221. 6:53week. Number two, most important tab is
  222. 6:56wins. When people join the group, they
  223. 6:57want to scroll their feed and see that
  224. 6:59it's possible. And it doesn't have to be
  225. 7:01making 10k a month, a gazillion dollars.
  226. 7:04It could be I built my first automation.
  227. 7:06I have been accountable for a week. I've
  228. 7:08leveled up in the community. I think the
  229. 7:10smaller the win the better, and I would
  230. 7:12say pro tip, pin that. Number three is
  231. 7:15gems. You want people to share their
  232. 7:17tips and tricks and their blueprints,
  233. 7:19their prompts, all that stuff, whatever
  234. 7:21it is in your niche. Share them
  235. 7:22blueprints and prompts. We don't
  236. 7:24gatekeep, neither do you. You really
  237. 7:25need to cultivate that sharing culture.
  238. 7:27I think gems captures all of that. Peer
  239. 7:30support, I really like a support
  240. 7:31section, you need that. But peer
  241. 7:33support, so instead of a guru model, we
  242. 7:36have all the answers and we're going to
  243. 7:37tell you. We like a community that
  244. 7:39supports. Let's get the experts within.
  245. 7:41Is it my job to have all the answers? I
  246. 7:43don't think so. It's my job to assemble
  247. 7:45the Avengers within the automation
  248. 7:47space. So, there is someone within the
  249. 7:49community, let's tag them and bring them
  250. 7:51in. So, I really like peer support.
  251. 7:52Number five is chat. That's just a kind
  252. 7:54of catch-all, a discussion board. And
  253. 7:56then, if you want to have some bonuses,
  254. 7:58you can add fun and competition. My goal
  255. 8:00here though is to make it easy to
  256. 8:02navigate, so they engage as little as
  257. 8:03this is possible. So, when they're
  258. 8:04posting, it's very clear which tab to
  259. 8:07use. Five bonus tips to building the
  260. 8:09Captain America off-school communities.
  261. 8:11Number one is to push the annual plan.
  262. 8:13So, raise the price over time in
  263. 8:16increments, say every 10 members, every
  264. 8:17100 members, but keep the annual price
  265. 8:20the same, so it looks immensely
  266. 8:21compelling. And when you front-load a
  267. 8:23lot of the value, upsell annual early.
  268. 8:25When they join the group, their
  269. 8:26excitement is the highest, upsell annual
  270. 8:28then, and you've locked someone in for
  271. 8:3012 months. Number two, ask them what
  272. 8:32they want and give it to them. So, post
  273. 8:34polls, what course do you want? What
  274. 8:36changes do you need? What course
  275. 8:38materials do you need? This is really
  276. 8:39good when you're starting out as well. I
  277. 8:41would say ship the product before you
  278. 8:42built anything. Ask the first members,
  279. 8:45what is it they want and build it for
  280. 8:46them. Then, number three, pair it with a
  281. 8:48public roadmap. This gives people a
  282. 8:50reason to stay. You said you wanted this
  283. 8:52course and this course and this guest
  284. 8:54speaker. Well, they're going to happen
  285. 8:55over the next month. That answers the
  286. 8:57question, why should I stay? Because
  287. 8:59I've got something to look forward to.
  288. 9:00Number four, give them a free gift and
  289. 9:02quick win within 24 hours. So, if
  290. 9:04they've already joined because they see
  291. 9:06the value and the price point on
  292. 9:07homepage, but you give them extra value,
  293. 9:09extra wins, and then upsell them once
  294. 9:12you've got them that quick win. If they
  295. 9:13think they can get a win this quick
  296. 9:15within 24 hours, how much progress do
  297. 9:17you think they'll make in 12 months?
  298. 9:18Sell them to annual. And number five is
  299. 9:20just be a human. I exist beyond these
  300. 9:22four walls on the internet. So do you.
  301. 9:25Speak to people, help them, add them on
  302. 9:27LinkedIn, become their friends, get to
  303. 9:28know their backstory, their origin
  304. 9:30story, and get to know them as a person.
  305. 9:32A lot of it about being a community is
  306. 9:34just finding your people, having that
  307. 9:36outlet to speak about your wins and your
  308. 9:38concerns. Find the people. The people
  309. 9:40who are joining your group exist beyond
  310. 9:42the four walls of your laptop. Treat
  311. 9:44them as a person. What's our plan to
  312. 9:46scale to a million dollar a month? Well,
  313. 9:48we built a solid base. 100k a month
  314. 9:50turnover, single digit chance, and we've
  315. 9:52not spent a penny on ads. My plan to
  316. 9:55scale is through high ticket. So, in the
  317. 9:57last week alone, I've closed over 30k of
  318. 10:00high ticket. So, I think this could be a
  319. 10:02two, three x, maybe even a quadrupling
  320. 10:05of our business and rebuild out that
  321. 10:07value ladder. Free content on YouTube,
  322. 10:09low ticket community about $500 a year
  323. 10:12annual, and then a 10k-ish
  324. 10:15high ticket core offer. Really build
  325. 10:17that value ladder. I think we build that
  326. 10:19out and build that core offer. Make this
  327. 10:21as much value as this one here is in low
  328. 10:24ticket in the high ticket. This could be
  329. 10:26at least a doubling. I know that for
  330. 10:28sure. It could triple or quadruple our
  331. 10:30business. Here is the biggest lesson I
  332. 10:32wish I knew when I was first starting
  333. 10:34out. Over the last year, I've met loads
  334. 10:36of entrepreneurs making way over 100k a
  335. 10:38month. But here's the truth. Most of
  336. 10:40these people don't have a clue what
  337. 10:41they're doing. They just have no
  338. 10:43hesitation, no shame. They just ship,
  339. 10:45they get the data, and they pivot. The
  340. 10:47only difference between you, who's not
  341. 10:49making progress, and them, they're not
  342. 10:51special. They just do. They don't let
  343. 10:54their ideas stay in their head too long.
  344. 10:56So, my number one piece of advice, the
  345. 10:57number one lesson I wish I knew is to
  346. 11:00get to where I want to go is just to do.
