  1. 0:00What's up?
  2. 0:00>> My name is Denzel. I sell done with you
  3. 0:02and done for you due to growth to
  4. 0:04Spanish speaking business owners.
  5. 0:06>> All right.
  6. 0:06>> Our growth offer is a 10K euros 3-month
  7. 0:08program.
  8. 0:10We did We did 510K
  9. 0:12on 2025 and we are on pace for 700K on
  10. 0:152026. I want to hit 2 million per year.
  11. 0:18But what is stopping What is stopping me
  12. 0:19is mainly lead supply and that's giving
  13. 0:22me big changes on income every month.
  14. 0:24We've had some months where we've done
  15. 0:26100K euros, then 30
  16. 0:28Yeah, 35 Okay, euros next 2 months. We
  17. 0:32have two marketing channels, cold email
  18. 0:34and organic YouTube content. Uh our We
  19. 0:36run a two-call close on cold email.
  20. 0:40So I have the magic of the last 10
  21. 0:42weeks, but I'll skip them for now. Uh
  22. 0:45the funnel more or less works. The
  23. 0:47problem is the pond. I've checked on
  24. 0:49Apollo and the data says pure cold
  25. 0:52outbound has maybe 1 to 3 months of
  26. 0:55fresh ICP inventory left and last week
  27. 0:58was our lowest volume in 2 months with
  28. 1:00zero closing calls booked.
  29. 1:03Um so that's one thing. The second
  30. 1:05market marketing channel is organic
  31. 1:07YouTube content. I have my personal
  32. 1:08channel, our podcast and meets channel.
  33. 1:10Last year we did 7K to 100K views per
  34. 1:12month more or less and converted really
  35. 1:14well as inbound engine, but this year we
  36. 1:17can't get any channel out of
  37. 1:18>> Denzel,
  38. 1:19what's the issue?
  39. 1:20>> Yeah.
  40. 1:22Uh
  41. 1:23first, how do I fix the big changes on
  42. 1:25income? Second,
  43. 1:27to 3X to 2 million, do I keep betting on
  44. 1:30the same market with high volume or
  45. 1:33hybrid model lower personalization
  46. 1:36volume, hyper-personalization on the
  47. 1:38best qualifying leads or is this niche
  48. 1:40simply too small to 3X by squeezing it
  49. 1:42harder meaning
  50. 1:42>> No, I mean the niche isn't too small.
  51. 1:44You're helping business owners create
  52. 1:46YouTube stuff.
  53. 1:47>> Yeah.
  54. 1:48>> No, the niche is not too small. Like
  55. 1:50you're fine there.
  56. 1:51Um the volatility of your lead flow is
  57. 1:53because your organic is volatile. So if
  58. 1:57you have a good video that rips, you'll
  59. 1:59get more leads than
  60. 2:00>> Most of our
  61. 2:02sales come from
  62. 2:04cold email.
  63. 2:05>> You're not getting anything from your
  64. 2:06YouTube?
  65. 2:08>> Almost nothing.
  66. 2:10Which is ironic because that's what we
  67. 2:11do for our clients, but yeah.
  68. 2:13>> Yeah, that's I mean that's a problem,
  69. 2:15but
  70. 2:16I won't
  71. 2:17I won't even address that.
  72. 2:18>> That's that's nothing, but yeah.
  73. 2:19>> Yeah, okay. So, no I mean cold email
  74. 2:22isn't too small. I mean you can you you
  75. 2:24can continue to grow it.
  76. 2:26Um
  77. 2:33I am surprised that your your YouTube is
  78. 2:35not generating business if your whole
  79. 2:37point is that you can help people build
  80. 2:38YouTube's to generate business.
  81. 2:40That is somewhat concerning since it's
  82. 2:42literally what you sell.
  83. 2:44Right?
  84. 2:44>> Yeah, I know. I know. Because we have
  85. 2:46clients that in
  86. 2:47first month they are doing 500k views
  87. 2:49per month on long form and that's
  88. 2:51awesome for lead generation, but we can
  89. 2:53do it with ourselves. It's a little bit
  90. 2:55strange. Yeah.
  91. 2:58>> Do you put CTAs inside of your content?
  92. 3:01>> Yep.
  93. 3:0330% of the
  94. 3:05end of the video, first comment, and
  95. 3:07first link of the description.
  96. 3:09>> Yeah.
  97. 3:09>> Like the whole playbook.
  98. 3:10>> Yeah, very interesting.
  99. 3:12Um
  100. 3:17I mean fundamentally you would need to
  101. 3:18do more or you can run ads.
  102. 3:20But like if you're making content right
  103. 3:22now, it's very odd that your content's
  104. 3:23not converting. I I don't have time to
  105. 3:25to dive into why, but that's one thing.
  106. 3:28Um I don't know what the nature of the
  107. 3:30content you have is. Like is it very
  108. 3:31clearly educational around this specific
  109. 3:34topic for that avatar or is it just like
  110. 3:35getting views in general? I don't know.
  111. 3:38Um but that would be something to look
  112. 3:40at. Like basically, it's showing that
  113. 3:42like you're if you're not if you're not
  114. 3:44able to sell from your organic, it means
  115. 3:46that you don't have influence. And so,
  116. 3:47you have to figure out why you don't
  117. 3:48have influence cuz fundamentally if you
  118. 3:49give people good advice that helps them,
  119. 3:51you know, grow their grow their business
  120. 3:52or YouTube, then they will
  121. 3:54want to give you money to help them.
  122. 3:56Um
  123. 3:59Yeah, like it it's just it's just that
  124. 4:00cold email as you continue to scale gets
  125. 4:02more and more complex,
  126. 4:04right?
  127. 4:04>> Yeah.
  128. 4:05>> Um and so there's nothing wrong with it.
  129. 4:07Like you could absolutely just do more
  130. 4:08and you have to cycle through more
  131. 4:10domains and warm up more, you know, all
  132. 4:12that that whole game.
  133. 4:13>> Yeah.
  134. 4:14>> Um
  135. 4:16but you will you will eventually get
  136. 4:18into the world where you will run ads.
  137. 4:21>> Okay. Yeah, because
  138. 4:23right now our whole world is cold email.
  139. 4:26>> Yeah.
  140. 4:26>> But if an account gets into spam is two
  141. 4:29months of suffering, so
  142. 4:31>> Well, I would I mean, are you not
  143. 4:32spinning up multiple accounts at any
  144. 4:33given moment?
  145. 4:36>> Yeah, we have like
  146. 4:38I don't know how many, but between five
  147. 4:39and 10 domains with three or five sub
  148. 4:42accounts on each domain.
  149. 4:43>> Yeah, yeah, yeah. Okay.
  150. 4:43>> I'm doing that.
  151. 4:44>> Yeah. Um but just so you know, like
  152. 4:48the nature of the business you have is
  153. 4:50that it's it's coaching, correct? Or is
  154. 4:51it done for you? No, it's done for you?
  155. 4:53>> Yeah.
  156. 4:54>> What's your
  157. 4:54>> We don't always do and then we have an
  158. 4:55upsell for consulting.
  159. 4:57>> Right. But when you have done with you,
  160. 4:58it's education, which means it's almost
  161. 5:00entirely transactional. And so
  162. 5:02if you want to scale the business, it's
  163. 5:03almost entirely scaling acquisition
  164. 5:05because no one's staying for more than a
  165. 5:06year. And so whatever your revenue is is
  166. 5:08what you were able to sell that year and
  167. 5:09then you every month you have to start
  168. 5:11over at zero. It's one of the
  169. 5:12unfortunate things about education,
  170. 5:14right?
  171. 5:16Plus side is it has good margins.
  172. 5:17Downside is it has no recurring revenue,
  173. 5:19right? That's that's kind of the trade.
  174. 5:20Um
  175. 5:22but yeah, you'll you'll probably have to
  176. 5:23venture into the ad side.
  177. 5:25Um
  178. 5:26and having the the larger YouTube The
  179. 5:28thing that The biggest The big red flag
  180. 5:30for me to I'll be really honest with you
  181. 5:31is that you're using the thing that you
  182. 5:33sell your clients and you're not getting
  183. 5:35anything from it.
  184. 5:37Like I don't like that for a number of
  185. 5:38reasons.
  186. 5:39>> I don't know if you want to dive into
  187. 5:41organic content because I know that's a
  188. 5:43sometime, but uh
  189. 5:46I think the main problem is on
  190. 5:48impressions because we have we got great
  191. 5:51CTR, great retention. I think main
  192. 5:54problem could be on impressions because
  193. 5:58um when the video is about how to grow
  194. 6:00on YouTube in general, we get some
  195. 6:02impressions but low qualified leads,
  196. 6:06maybe gaming channel, kids with
  197. 6:09game plays channels. Uh if I do a video
  198. 6:11about how to get more how to get more
  199. 6:13leads, I get 300 views. Like it's
  200. 6:16absurd.
  201. 6:17>> Yeah.
  202. 6:19So,
  203. 6:20um
  204. 6:21I've got a buddy who I think he's like
  205. 6:2325,000 on YouTube and he does 2.5
  206. 6:25million a month.
  207. 6:26Uh
  208. 6:27>> Okay.
  209. 6:28>> Right. And so
  210. 6:30like
  211. 6:31views don't matter at all.
  212. 6:35>> Yeah, I know [clears throat] that.
  213. 6:35>> at all.
  214. 6:36Well, 10% they matter. Uh they only
  215. 6:39matter if everything in the content is
  216. 6:42catered to the correct avatar.
  217. 6:44Once all of that's right, then views
  218. 6:46matter. But until that, it's just
  219. 6:48getting people it's it's showing people
  220. 6:50who aren't going to buy your thing
  221. 6:51stuff.
  222. 6:54Which whatever.
  223. 6:55And so my bet
  224. 6:57is that the nature of the content you're
  225. 6:59making, like you said, you need to learn
  226. 7:00how to make the content that's getting
  227. 7:01300 views to get 30,000 views.
  228. 7:07>> Okay.
  229. 7:08>> And I'm going to also bet that part of
  230. 7:10the reason that it's not doing as well
  231. 7:12as cuz you're not good enough at it yet.
  232. 7:15Meaning if you want to teach the stuff,
  233. 7:17you're having a hard time teaching it
  234. 7:18because you're not succeeding at it very
  235. 7:20well.
  236. 7:21Like you could probably teach more about
  237. 7:22cold email than you can about
  238. 7:24about making a YouTube.
  239. 7:28>> Yeah.
  240. 7:28>> Do you know what I'm saying?
  241. 7:29>> I I understand it, yeah.
  242. 7:30>> Yeah. And I'm not trying to I'm not
  243. 7:31trying to make you feel bad. I'm just
  244. 7:32saying like where is your true
  245. 7:34expertise? Like you're not generating
  246. 7:36500,000 a year or 700,000 a year off of
  247. 7:38YouTube. You're generating that off cold
  248. 7:40email.
  249. 7:41And so like your ex- like you're
  250. 7:43teaching you're selling a customer
  251. 7:45acquisition channel that you are not
  252. 7:46using. And so, your your depth of your
  253. 7:48ability to talk about the subject, which
  254. 7:49is what where you demonstrate expertise,
  255. 7:51is probably limited because it's not
  256. 7:52working.
  257. 7:55>> Mhm, okay. But, it's working for our
  258. 7:57clients, like
  259. 7:59we do it work for our clients. It's not
  260. 8:01working for us, but I understand you.
  261. 8:03>> Some.
  262. 8:04Not all.
  263. 8:05>> Yeah, obviously.
  264. 8:06>> Right? And you're you have the you have
  265. 8:09you have the business that would be the
  266. 8:10most catered
  267. 8:11to
  268. 8:13like making YouTube videos to get leads.
  269. 8:17Um, but so like I I I'll just be real
  270. 8:19with you. I think like you solving that
  271. 8:20is probably the the most important
  272. 8:22thing. I think getting to a million, you
  273. 8:24can scale your you can scale your cold
  274. 8:25email to a million, no problem. Um, I
  275. 8:28think getting, you know,
  276. 8:29going beyond that is just going to take
  277. 8:31more and more kind of operational tech
  278. 8:32complexity. Um,
  279. 8:36your eventual state, though, will be
  280. 8:38getting to ads.
  281. 8:40That's where you're at.
  282. 8:42>> All right, so
  283. 8:45should I just do more cold email?
  284. 8:48>> Do more cold email.
  285. 8:50Improve the quality of your content that
  286. 8:51is the correct content that gets you the
  287. 8:53right leads. Don't make more videos that
  288. 8:55get that don't get leads. There's no
  289. 8:57point. Why? Right? There's no point.
  290. 8:59>> Yeah, 100%. Okay.
  291. 9:00>> And then, do those two first, get to a
  292. 9:03million, do that, and then once you do
  293. 9:05that, then you can experiment with the
  294. 9:06the ads.
  295. 9:08>> Okay, so once I'm at 1 million per year,
  296. 9:10I can start with that. Understood.
  297. 9:13Thank you so much, Alex.
  298. 9:14>> You bet, man. Appreciate you.
  299. 9:16>> Bye.
  300. 9:17>> If you like this video and you're a
  301. 9:18business owner who wants to break
  302. 9:19through your current revenue ceiling, I
  303. 9:20distilled every lesson from scaling 10
  304. 9:22businesses past 10 million and three
  305. 9:24businesses past 100 million into a
  306. 9:25completely free scaling roadmap that
  307. 9:27I've used to go from zero to one, zero
  308. 9:29to 10, and zero to 100 plus. And so, you
  309. 9:31can click here and you can check it out.
  310. 9:32Again, absolutely free. And since you're
  311. 9:34business owner, I appreciate you, and uh
  312. 9:36enjoy.
