  1. 0:00If you're stuck doing everything
  2. 0:01yourself every time you sign a new
  3. 0:02client, this video is for you. Because
  4. 0:04getting clients isn't the problem long
  5. 0:05term. Fulfillment is. I've seen a lot of
  6. 0:07agency owners get to five, maybe 10
  7. 0:10clients and completely burn out trying
  8. 0:12to manage everything manually. In this
  9. 0:13video, I'm going to be breaking down how
  10. 0:14I went from five clients to 50 clients
  11. 0:16by systemizing fulfillment using simply
  12. 0:18go high level and without hiring a
  13. 0:20massive team or losing control. So, if
  14. 0:22you want to scale without chaos, pay
  15. 0:23attention. I'm going to walk you through
  16. 0:24what broke when I hit my first few
  17. 0:26clients, the exact system I put in
  18. 0:27place, and how everything runs now with
  19. 0:29minimal effort. This isn't a software
  20. 0:31tutorial. This is the thinking behind
  21. 0:32the system that actually scales. The
  22. 0:34problems you will be facing once you're
  23. 0:35at 5 to 10 clients is you're doing
  24. 0:37everything manual. You're building each
  25. 0:39site from scratch, messaging clients one
  26. 0:41by one, following up manually, and
  27. 0:42having to remember who needs what. Now,
  28. 0:44don't get me wrong, that works until it
  29. 0:46doesn't. At around 5 to 10 clients, you
  30. 0:48will hit a wall. Not because you can't
  31. 0:50sell, but because you are the system,
  32. 0:52and that's not scalable. The
  33. 0:53breakthrough came when I stopped
  34. 0:54treating every client like a custom
  35. 0:56project. Instead, I asked myself, what
  36. 0:57does each client actually need? And the
  37. 0:59answer was simple. They need a nice
  38. 1:01website. They need a way to capture
  39. 1:02leads, automations that automatically
  40. 1:04follow up with the leads, and a clean
  41. 1:06hands-off process. So, instead of
  42. 1:08rebuilding everything, I started
  43. 1:09templating everything inside of GoHigh
  44. 1:11Leo. Same structure, same flow, same
  45. 1:13templates, same delivery, and different
  46. 1:15clients. And I will say this also comes
  47. 1:17with niching down and mastering one
  48. 1:19niche. Knowing exactly what they need,
  49. 1:21what the website requires, what type of
  50. 1:23automations work best, what automations
  51. 1:25get the best response rate and things
  52. 1:27like that. That's why niching out is
  53. 1:28very important. So if you watch and
  54. 1:30haven't watched that video in my YouTube
  55. 1:31channel, make sure to watch niching now.
  56. 1:33So system number one that helped me the
  57. 1:34most was snapshot templates. This was
  58. 1:36one of the biggest game changers. I
  59. 1:38built website templates, funnel
  60. 1:39templates, form templates, and
  61. 1:41automation templates. Once it was built
  62. 1:42once, I could clone it in minutes to
  63. 1:44each one of my new clients. A new client
  64. 1:46comes in, I simply load the snapshot,
  65. 1:48minor edits to their adjustment, launch
  66. 1:50it, and voila, we're freaking done,
  67. 1:52ready to go. And that alone there cut
  68. 1:53fulfillment time by half. When I was
  69. 1:55first starting with my first few
  70. 1:56clients, I was having to build out the
  71. 1:58websites. I was having to set up the
  72. 1:59automations, change the names, this,
  73. 2:01that. But when I was able to go inside
  74. 2:02of GoHigh Level, I created a master
  75. 2:04client snapshot that I would use and
  76. 2:07deploy for each one of my client
  77. 2:08accounts. the same funnel, the same
  78. 2:10template, just with minor touches,
  79. 2:11obviously changing pictures and things
  80. 2:13like that. Very minor, but is way
  81. 2:14better. Literally 80% of the work was
  82. 2:16done with the snapshot. The other 20%
  83. 2:18was just manually changing pictures,
  84. 2:20certain things here and there that the
  85. 2:21client would request. But that alone
  86. 2:23literally saved us so much time and
  87. 2:24allowed us to literally get clients in
  88. 2:26and out, in and out. And it also helped
  89. 2:28client satisfaction because clients were
  90. 2:30able to get results faster due to the
  91. 2:32fact that we were able to launch them
  92. 2:33faster. And once you get really good at
  93. 2:34your niche, you're going to know exactly
  94. 2:36what automations are going to work the
  95. 2:38best, what type of templates they will
  96. 2:39like the best, and you'll be able to
  97. 2:40even expand on templates, have different
  98. 2:42options offered to your clients. You can
  99. 2:44have templates, this style template,
  100. 2:46this style template, style template one
  101. 2:48through four. That's what we personally
  102. 2:49offer our clients. Hey, what type of
  103. 2:51website template do you like the most?
  104. 2:52We don't necessarily call it a template,
  105. 2:53but what structure do you like the most?
  106. 2:55Once they tell us which one they like
  107. 2:56the most, we go based off that, build it
  108. 2:58out, and boom, they're ready to go. Now,
  109. 3:00system number two is going to be
  110. 3:01automated onboarding. Before systems,
  111. 3:03onboarding was completely messy. And now
  112. 3:05it's automatic. When clients sign up,
  113. 3:07they get an onboarding email. Accounts
  114. 3:09are automatically created inside of
  115. 3:10GoHigh Level. And notifications go out.
  116. 3:12No chasing, no confusion, no back and
  117. 3:14forth, and clients feel taken care of
  118. 3:16without babysitting. And let me show you
  119. 3:17what that looks like. So inside of here,
  120. 3:18I'm inside of my GoHigh Level. We have
  121. 3:20this client that I closed for 6,000 up
  122. 3:21front London shoe card. And you can see
  123. 3:23here, this was when we were messaging
  124. 3:25him um to close the deal and get
  125. 3:27everything set up. But after that, we
  126. 3:28just literally as soon as he moved, the
  127. 3:30opportunity updated. That's what
  128. 3:31triggered this automation. Once we
  129. 3:33closed the deal, went over to high
  130. 3:34ticket close. From there, the system
  131. 3:36automatically we have an automation that
  132. 3:38spilled out an onboarding form like
  133. 3:39this. Contractor sync marketing group
  134. 3:40number one girl partner for contractors
  135. 3:42with an image like this. All our
  136. 3:43socials. Welcome to the Contractor Sync
  137. 3:45Marketing Group. Hi London, welcome
  138. 3:47aboard. We are thrilled to have you join
  139. 3:48the Contractor Sync Marketing Group
  140. 3:50team. We inspire. Boom boom boom.
  141. 3:51Everything here, all our information.
  142. 3:53And we also send an SMS. Hi London. We
  143. 3:55recently sent you an email with the link
  144. 3:56to the onboarding forms. Completing
  145. 3:57these forms as soon as possible will
  146. 3:59ensure we're ready for a smooth and
  147. 4:01successful launch. If you have any
  148. 4:02questions, need assistance, don't
  149. 4:04hesitate to reach out. And right here
  150. 4:05are the onboarding forms. So, inside of
  151. 4:07this email template as soon as each
  152. 4:08client is closed, they get an email like
  153. 4:10this. They click on fill out onboarding
  154. 4:11forms and we have an onboarding formal
  155. 4:13onboarding funnel where they get to fill
  156. 4:15everything out for us. They fill out the
  157. 4:17contact info, the website and landing
  158. 4:18page info that they want about their
  159. 4:20company, logos, form verification, ads
  160. 4:22management, uh payment method for the
  161. 4:24ads, everything A throughc gets filled
  162. 4:26out here. From there, they also create
  163. 4:28their own go high level account. We have
  164. 4:29all that structured up so we don't have
  165. 4:31to be manually doing all of this. Now,
  166. 4:33this is also amazing. So, we have a
  167. 4:34proper track record of what the client
  168. 4:36requested because imagine getting 10 new
  169. 4:38clients and each everybody's targeting
  170. 4:39different services. They want this
  171. 4:41style, they want that style. It's really
  172. 4:42really hard to be able to manage all of
  173. 4:44that because of the fact that, you know,
  174. 4:45you have 10 different clients. So with
  175. 4:47those forms, the team is on top of
  176. 4:48everything. We know what client wants
  177. 4:50what, what exactly they're getting done,
  178. 4:52what package they got sold on, where
  179. 4:53it's high ticket, low ticket, whether
  180. 4:55it's just ads, whether it's just like we
  181. 4:57know what the client want, each client
  182. 4:59wants. Now, system number three is lead
  183. 5:00flow notifications. And this is
  184. 5:02something that I encountered very, very
  185. 5:03early on, but it's a quite easy fix. But
  186. 5:05at the very beginning, something that I
  187. 5:06was facing was clients not knowing when
  188. 5:08leads came in right away. So what I did,
  189. 5:10I set up instant SMS alerts, email
  190. 5:12notifications, and a centralized system
  191. 5:13where the clients can look at all their
  192. 5:15leads that came in. Now when leads come
  193. 5:16in, the client knows instantly. And this
  194. 5:18increases perceived value, retention,
  195. 5:19and trust because the results feel real.
  196. 5:21They're able to see real time as soon as
  197. 5:23leads come in. And let me show you what
  198. 5:24that looks like. So inside of the WAS
  199. 5:26pitch that we're able to show clients
  200. 5:27when the leads get captured, just like
  201. 5:29this. And then here's where the AI
  202. 5:31assistant, which is an automation in the
  203. 5:32back end that literally responds to the
  204. 5:33lead with the client. For example, hey
  205. 5:35Chris, this is Santa with Title Over
  206. 5:37Concrete. Thanks for requesting your
  207. 5:38free estimate. Boom. Boom. Boom. Any
  208. 5:39time of this week except Wednesday
  209. 5:40mornings. Thanks. We'll confirm a time
  210. 5:42and date. The client, the lead likes
  211. 5:44this. And now our client Tanner right
  212. 5:45here gets notifications like this. They
  213. 5:47have a new qualified website lead info,
  214. 5:49name, phone, email, address, service for
  215. 5:51availability, which is this message that
  216. 5:53a lead will reply to for the
  217. 5:54availability. It says, "If it can be
  218. 5:56done anytime today, that would be great.
  219. 5:58Otherwise, if it could be done after 4
  220. 6:00p.m. when I get home from work." Boom.
  221. 6:02Please contact them and confirm the time
  222. 6:03and date. Same with this one. Same with
  223. 6:05this one. Now, from here, the client
  224. 6:06literally gets a notification when the
  225. 6:08lead's available, all the information
  226. 6:10they need, phone, email, address, and
  227. 6:12exactly what they're looking to get
  228. 6:13done. For example, this one right here,
  229. 6:15as you can see, was looking to get was
  230. 6:17looking to replace a driveway apron.
  231. 6:19From there, the client already has
  232. 6:20clarity. They know what the lead wants.
  233. 6:21They know where they're located. They
  234. 6:23know when they're available. So, it
  235. 6:25gives your client full full
  236. 6:26transparency, and it literally increases
  237. 6:28the perceived value so so much. And this
  238. 6:30is why clients stick on long term
  239. 6:31because now they have full clarity.
  240. 6:32They're able to go out there, go
  241. 6:34estimate jobs, and go close deals. Now,
  242. 6:36system number four is going to be simple
  243. 6:37support and communication. Scaling
  244. 6:39breaks when communication breaks. So,
  245. 6:40instead of endless calls, random text,
  246. 6:42and constant check-ins, I centralized
  247. 6:44everything. Clear expectations, clear
  248. 6:45process, clear updates. And to be
  249. 6:47honest, most clients don't want more
  250. 6:48communication. They just want less
  251. 6:50confusion. And that truthfully comes in
  252. 6:51on your quote unquote onboarding call,
  253. 6:53which we now like to call expectation
  254. 6:55calls, where you basically break down
  255. 6:56the client, how they're going to be
  256. 6:58getting communicated, and how things
  257. 6:59happen. What we personally have done is
  258. 7:01we have our media buyer send us weekly
  259. 7:03reports of what the ad account is
  260. 7:05currently looking like. From there, the
  261. 7:06media buyer goes into go high level and
  262. 7:08communicates with the client. And also
  263. 7:10how we do this is we have a support
  264. 7:11account and we have a marketing account.
  265. 7:13The marketing account is where we're
  266. 7:14running ads where we're talking to leads
  267. 7:16where we're closing deals. Once the lead
  268. 7:18once those leads leads are closed, we
  269. 7:19send them an onboarding funnel to a
  270. 7:21second account which is support account.
  271. 7:22In that support account, our ad managers
  272. 7:24have access, our CSM, which is a client
  273. 7:26success manager. They have access to
  274. 7:27communicate with the clients directly.
  275. 7:29They know, the clients know that we give
  276. 7:30them weekly ad reports breaking down
  277. 7:32what's going on and we give them just a
  278. 7:34weekly check-in what's currently going
  279. 7:35on, what deals are closing, so we know
  280. 7:37who to double down and who the ICP of
  281. 7:39our clients is. And ICP stands for ideal
  282. 7:41client profile. So that way we're able
  283. 7:42to double down and dial in. We don't
  284. 7:44have to manually message the leads, hey,
  285. 7:46how's everything going? Or, hey, here
  286. 7:47this or having to text the ad managers.
  287. 7:49The ad managers also have clear
  288. 7:51expectations. Hey, we need weekly
  289. 7:52reports for the ad account. What's going
  290. 7:54on? How many leads did we get? How much
  291. 7:56did we spend? What ads are performing
  292. 7:57the best? From there, we send that to
  293. 7:59the customer. We give him a quick
  294. 8:00breakdown and the customer feels
  295. 8:01properly taken care of. He doesn't have
  296. 8:03to ask us for reports because we set an
  297. 8:05expectation that every Friday, we send
  298. 8:07them a report of how the ads are doing,
  299. 8:09what's going good, what's going wrong.
  300. 8:10Obviously, the customer is still going
  301. 8:12to text during the support for certain
  302. 8:13things like, "Hey, can we have a minor
  303. 8:14update for a website? Hey, can we touch
  304. 8:16up the ad on this?" And from there,
  305. 8:18that's where a CSM comes in, a client
  306. 8:20success manager that manages all that
  307. 8:21messaging without you having to worry
  308. 8:23about that. your main focus from, you
  309. 8:25know, zero to 50k a month to 60k a month
  310. 8:28is you want to be mainly closing deals
  311. 8:30and talking to leads and bringing in
  312. 8:31more cash collected. But you're not
  313. 8:33going to be able to do that if you're
  314. 8:35over here working in the back end,
  315. 8:36working on the business instead of
  316. 8:37making sure that the business is growing
  317. 8:39and acquiring more monthly reoccurring
  318. 8:41revenue. Now, once fulfillment was
  319. 8:42systemized, onboarding got faster,
  320. 8:44stress dropped, clients stayed longer,
  321. 8:46and scaling felt lighter. I didn't need
  322. 8:48to work more. I just needed a better
  323. 8:50system. And that's the difference
  324. 8:51between five clients and 50 clients.
  325. 8:53Now, to be fair, this didn't happen
  326. 8:54overnight. Systems take time to build,
  327. 8:56but once they're built, they compound.
  328. 8:58Every new client becomes easier than the
  329. 8:59last. And that's how real agencies
  330. 9:01scale. Once another quick tip, start
  331. 9:03realizing what takes the most time
  332. 9:05whenever you're fulfilling for your
  333. 9:06clients. Whether it's getting ad
  334. 9:07creatives, whether it's editing,
  335. 9:09whatever it is, you have to realize that
  336. 9:11you as the agency owner, as a founder,
  337. 9:13your time is more valuable than anybody
  338. 9:15else's time. And where is your time most
  339. 9:17valuable at? Is it most valuable at
  340. 9:19doing small five $6 an hour VA task or
  341. 9:23is it more valuable hopping on sales
  342. 9:24calls and cash collecting more money? Do
  343. 9:26not be scared to hire and do not be
  344. 9:28scared to grow the team. It's better to
  345. 9:29be prepared, settle and you know be able
  346. 9:31to scale without having to be slaved in
  347. 9:33the business. I see that all the time.
  348. 9:34Agency owners get five to 10 clients and
  349. 9:36they're there stuck fulfilling for their
  350. 9:37clients almost basically working a 9-5
  351. 9:40and literally being slaves to their
  352. 9:41clients instead of setting proper
  353. 9:42expectations, having proper systems and
  354. 9:44being able to consistently grow without
  355. 9:46feeling stuck. Now, if you want to build
  356. 9:48a system like this for your agency, I'm
  357. 9:50going to leave in the description a link
  358. 9:51to a free training. In that training, I
  359. 9:52break down how to go from zero to 10K
  360. 9:54per month using the WAS model and how
  361. 9:55tools like go high level can help you
  362. 9:57systemize your agency. You also have the
  363. 9:58option to book a one-on-one call with me
  364. 10:00where I can help you map out your path
  365. 10:01and avoid common mistakes. Make sure to
  366. 10:03watch the pin video first and I'll see
  367. 10:05you again in this channel next
