- 0:00Everyone is trainable, and this is my
- 0:01perspective on life, which is one of the
- 0:03I'll call it the difficulties of my
- 0:04worldview, is that I genuinely believe
- 0:06anyone can learn to do anything.
- 0:08I do, however, also maintain the belief
- 0:10that it is not worth it for me to do
- 0:13that.
- 0:15So, I believe that somebody who's
- 0:16incredibly dumb can, with enough
- 0:20training
- 0:21and enough effort become a surgeon. I
- 0:25really believe that.
- 0:26However,
- 0:28I do not think it is worth my time to do
- 0:30that. And this is basic because
- 0:33in school, there are requisites, there
- 0:34are requirements. You have to pass the
- 0:36first grade to get to the second grade.
- 0:38Right? So, it's not that they're they're
- 0:39good or bad, whether they like is a
- 0:41teacher bad for failing a student?
- 0:44No. You don't meet the requirements. It
- 0:45would be unkind, not nice, it'd be
- 0:48unkind to move them on because they're
- 0:49not ready. It doesn't put them in a in a
- 0:51in a position to succeed
- 0:53long-term.
- 0:54So, I think if you care like to to use
- 0:56words that you might enjoy better, if
- 0:58you truly care about the person, then
- 0:59you have to allow them the moment of
- 1:01momentary feedback from reality that
- 1:03they are not good enough because
- 1:05otherwise you're saying that they're too
- 1:06weak. You're emasculating if it's a guy,
- 1:09emasculating the person. You're saying
- 1:10you're too weak to handle the truth.
- 1:13You're not that good. That said,
- 1:16here are the behaviors, here are the
- 1:17things that you could do to hold the
- 1:19camera better, and I will show you how
- 1:20to do it. If the requirement of the job
- 1:22was that they already knew how to hold
- 1:24the camera,
- 1:25then either you hired someone who is
- 1:27inept or they lied
- 1:29on the way in.
- 1:31And if and oftentimes it's in the
- 1:32middle, which is that you didn't
- 1:33describe it with enough detail, and you
- 1:35made a guess, and maybe the guess was
- 1:36wrong. And then at that point you have
- 1:37the decision whether do I do I want to
- 1:39train this person up or do I want to do
- 1:40I want to buy or build? Do I want to buy
- 1:42somebody else or do I want to build this
- 1:43person up? And it's purely a question of
- 1:45return on resources. And so, when
- 1:48hiring, we always want to hire for the
- 1:50the smallest skill deficiency. And so,
- 1:52oftentimes you probably heard like do is
- 1:53it attitude or aptitude, right? You hire
- 1:55for attitude, fire for app, I've you
- 1:57heard any of these statements?
- 1:58>> I'm sure you might have heard them all.
- 1:59>> Okay. So, if you hire for attitude, it's
- 2:01like hiring for character traits and
- 2:03like I hire for their heart, right? Big
- 2:04amorphous words. Rather than aptitude,
- 2:06their skills, what they're good at,
- 2:08right? Hire for attitude.
- 2:10I see all of this as skills, just like
- 2:13basketball.
- 2:14And so, if I say, "Hey, I need you to be
- 2:16more charismatic."
- 2:18If I say that to somebody, let's say a
- 2:19salesperson that's working for me, "I
- 2:21need you to be more charismatic."
- 2:22He can't do anything with that.
- 2:24>> Yeah.
- 2:25>> Right.
- 2:26>> either got it or you don't.
- 2:27>> is charis- What does charisma mean?
- 2:29I would have to say, "I need you to talk
- 2:30louder.
- 2:31And when you walk into a room, I need
- 2:33you to see everyone and say their names.
- 2:35And I want you to walk up to everyone,
- 2:37shake their hands, look at them in the
- 2:38eyes, and repeat the last few words they
- 2:40say to you back to them before stating
- 2:41your next sentence."
- 2:43Okay? And when they're talking, I need
- 2:44you to nod your head.
- 2:46And uh and when
- 2:48nod your head when you're when you're
- 2:49talking, right? So, there's a list of
- 2:50behaviors that I might say, and then be
- 2:52like, "Do that." And then all of a
- 2:53sudden, people might describe the guy as
- 2:55warm and charismatic.
- 2:57And so, by
- 2:59by saying that, then I'm making the
- 3:00point that the character traits that we
- 3:02seek out are really just behavior sets.
- 3:05Now, if someone just comes in with,
- 3:06let's just just say an amalgamation, a
- 3:08big bucket of skills. They have a bucket
- 3:10like skill number one, shake hands.
- 3:11Skill number two, say hello. Being real,
- 3:13like breaking it down to the most basic
- 3:14level. This is gigantic bucket of skills
- 3:16that they've learned. We want to hire
- 3:17the person who has the smallest net
- 3:19skill deficiency. So, if I'm looking for
- 3:22an AI researcher,
- 3:23I might be willing to deal with somebody
- 3:25who doesn't have as much charisma.
- 3:27And be willing to train the small amount
- 3:30of charisma because the amount it would
- 3:31take me to train the AI researcher skill
- 3:34or whatever would be significantly more
- 3:36than the effort and resource it would
- 3:38take me to train the charisma and the
- 3:39interpersonal stuff. If I'm hiring a
- 3:41cashier at a frozen yogurt shop,
- 3:44teaching someone to use the cash
- 3:45register might take 5 minutes. And
- 3:47teaching someone to mop the floor, maybe
- 3:49another five. And so, I could probably
- 3:50train that entire person in an hour or
- 3:52two. And so, it makes much more sense
- 3:54for me to hire for the character traits,
- 3:55the bucket of skills around social
- 3:57dynamics and social behavior, than it
- 3:59does for me to hire out oh, past
- 4:00experience working a cash register.
- 4:02And so, fundamentally,
- 4:04when we're hiring, we want to hire for
- 4:05the small skill deficiency, so that they
- 4:07have the highest likelihood of being
- 4:08able to succeed with the job, and uses
- 4:11up the smallest amount of resources from
- 4:12the business in order to get them to the
- 4:14level they need to to succeed. If you
- 4:16like this video and you're business
- 4:17owner who wants to break through your
