- 0:05Real Madrid have changed [music] head
- 0:07coach three times in 12 months.
- 0:19On Sunday, they lost the derby and they
- 0:22collapsed [music] exactly as they did
- 0:23under the other two. So why does this
- 0:26team keep breaking no matter who stands
- 0:28on the touch line?
- 0:36The result leaves them fourth, six
- 0:38points behind Barcelona in September.
- 0:40And they walked into that stadium off
- 0:42the back of a season with nothing in the
- 0:44cabinet. No league, no Champions League.
- 0:46It was the second season in a row they
- 0:48finished without any of the three. The
- 0:50three men in those 12 months could not
- 0:52have been less alike. Jabi Alonzo was
- 0:55hired as a system coach. Alvaro Arbaloa
- 0:57got the job because he already knew the
- 0:59room and was expected to hold it
- 1:01together. And Jose Mourinho arrived to
- 1:03impose authority on it. Three completely
- 1:06different theories [music] about what
- 1:07was broken here. FA and it's Ronald Dalo
- 1:11who lifts the trophy into the Barcelona
- 1:14sky.
- 1:15>> And the panic is justified. Two full
- 1:18seasons have now passed without a single
- 1:20one of the three trophies that actually
- 1:23matter at this club. Mourinho was handed
- 1:25a three-year contract [music] in the
- 1:27middle of that by a president who had
- 1:29just been reelected on a promise to end
- 1:31it. Every one of those theories was
- 1:33about the man in the dugout. And every
- 1:35[music] one of them failed against the
- 1:37same squad. Different tactics, different
- 1:39languages, different personalities, same
- 1:42collapse in roughly the same month of
- 1:44the season against roughly the same
- 1:46opponents. Because at this club, the
- 1:48coach is the cheap variable. The roster
- 1:50is the fixed one. Three managers in 12
- 1:53months. At some point, you have to
- 1:54wonder whether the problem is wearing a
- 1:56shirt. And Sunday contained one moment
- 1:58that proves all of this. In about 4
- 2:00seconds, almost nobody mentioned it
- 2:03because on the surface it looked
- 2:05completely ordinary. So what happened in
- 2:07the 53rd minute?
- 2:11Madrid was still level in that derby
- 2:13until the 53rd minute. Then a center
- 2:15back was sent off and Mourinho
- 2:17immediately made a substitution that
- 2:19should have started a fight. So why did
- 2:21nobody say a single word about it? Dean
- 2:24Heitson went off for pulling Giuliano
- 2:26Simeone down as the last man [music]
- 2:28with Simeone running clean through on
- 2:30goal. Grimmaldo scored the penalty.
- 2:32Jonathan David added another on the
- 2:34hour, his third goal in three matches,
- 2:36finishing a low cross from the same
- 2:38Simeone who had won the penalty minutes
- 2:40earlier. Rudiger got one back near the
- 2:43end, heading in a Bernardo Silva cross
- 2:45past Oblak. He had come on as defensive
- 2:47cover.
- 2:53But go back to the moment that red card
- 2:56appeared. Mourinho took Venicius Junior
- 2:58off and Argula with him. The most
- 3:00scrutinized player in Spanish football
- 3:02came off in the 53rd minute of [music] a
- 3:05Madrid derby and nothing happened
- 3:06afterward. No statement. Nobody briefed
- 3:09a journalist about it overnight. And the
- 3:11football that followed was the worst
- 3:13this club has produced in over a decade.
- 3:16Madrid managed 0.32 expected goals
- 3:19across the 90 minutes. That is their
- 3:21lowest figure in any La Liga match since
- 3:23February 2015. 11 years with Mbappe,
- 3:27Venicius, and Bellingham on the pitch
- 3:29for most of [music] it. Three of the
- 3:31most expensive attackers on Earth. And
- 3:33between them, they generated less than a
- 3:35third of one goal. Losing a man explains
- 3:38part of that and only part. Good teams
- 3:40going down to 10 still make chances
- 3:42because they shorten the pitch and then
- 3:44wait to break. Madrid could not do
- 3:46either. They had quality in every line
- 3:48and nobody whose job was to reorganize
- 3:51the other nine because this exact night
- 3:53has already happened at this exact
- 3:55ground with a completely different
- 3:56manager and a completely different
- 3:58system. So how similar were they really?
- 4:08Atletico won 5-2 at that same stadium in
- 4:11September 2025. Julian Alvarez scored
- 4:14twice. Alonzo was in charge and the
- 4:16result ended his unbeaten start. [music]
- 4:18So what did that night have in common
- 4:20with Sunday? Two things and both of them
- 4:23matter more than the score lines. The
- 4:25midfield could not govern the game.
- 4:27Atletico took the ball into the space in
- 4:29front of Madrid's defense and nobody
- 4:31stepped out to claim it. Five goals
- 4:33conceded in a derby is not a defensive
- 4:36accident. It is what happens when a team
- 4:37can be walked through the middle of the
- 4:39pitch as often as the opposition feels
- 4:41like trying. And Valverde was playing
- 4:43right back. [music] 12 months and two
- 4:45managers apart, the same player was
- 4:47patching the same hole in the same
- 4:50building. If you watched both of those
- 4:52games, you saw the identical picture
- 4:54[music] twice. A coaching quirk does not
- 4:56survive a change of manager and a change
- 4:58of system. A squad that keeps producing
- 5:01the whole does. Madrid have lost twice
- 5:03in the league this season. Away at Betis
- 5:05where Valet saved a late Mbappe [music]
- 5:07penalty, then the derby, and you can see
- 5:09what those two defeats have in common.
- 5:11Both came against sides that knew
- 5:13exactly what they wanted the game to
- 5:14look like and simply [music] refused to
- 5:16let Madrid dictate the terms of it. They
- 5:18have beaten everybody who let them play
- 5:20and lost to everybody who refused. put a
- 5:23real plan in front of them and all that
- 5:25quality has produced one saved penalty
- 5:27and the worst attacking display you will
- 5:30see from this club all season. Madrid
- 5:32are magnificent against teams who agree
- 5:34to lose. So the club had a problem it
- 5:36could see clearly and it reached for the
- 5:38only lever it ever pulls. It changed
- 5:40[music] the man in the dugout. Then it
- 5:42did it again. So what kind of coach do
- 5:44you hire to fix that?
- 5:55Alonzo arrived from [music] Leverkusen
- 5:57where he won a German league title
- 5:59without losing a single match. He did it
- 6:01with one shape drilled into the squad
- 6:03until it ran itself. That was the entire
- 6:06reason to hire him. So how many shapes
- 6:08did he use at Real Madrid? 15 in 19
- 6:11league games. That number tells you more
- 6:13about this era than any single result in
- 6:15it. A system coach does not need 15
- 6:18answers. A man resolving the same
- 6:20problem every [music] week needs them
- 6:22and he never lands on the same one
- 6:24twice. And the problem was always the
- 6:26same three footballers.
- 6:33Mbappe, Venicius, and Bellingham all
- 6:35want the same strip of grass, roughly 40
- 6:38yards of it, and they all want the ball
- 6:39arriving there. At Leverkusen, Alonzo
- 6:42had players who were signed to fit
- 6:44[music] a pattern. At Madrid, he had
- 6:46players who were signed because they
- 6:47were the best available and the pattern
- 6:49had to be invented around them
- 6:51afterwards. So Alonzo kept rebuilding
- 6:53the shape around them instead of making
- 6:55them fit one shape. A coach hired for
- 6:57his method spent 7 months abandoning it.
- 7:00He does not change formation 15 times
- 7:02because he is curious. He does it
- 7:04because the team in front of him comes
- 7:06apart in a different place every week
- 7:07and a formation is the only thing he is
- 7:09actually allowed to change. They bought
- 7:11the man with the system, then took the
- 7:13system off him at the door. He still won
- 7:1624 of his 34 games in charge, a win rate
- 7:19above 70%. And then [music] he made one
- 7:21substitution in a match his team was
- 7:23winning and it finished him. So what did
- 7:25he do?
- 7:36Madrid won a classicalico at the Bernabu
- 7:38in October 2025. Alonzo took Venicius
- 7:42off in the second half of it, which is
- 7:44the most ordinary decision in football
- 7:46management. So, what made that one
- 7:48different? Venicius did not sit down. He
- 7:51went past the bench straight down the
- 7:53tunnel and reportedly told people inside
- 7:55the club that he wanted to leave. Days
- 7:57later, he issued a public apology to his
- 8:00teammates, to the club, and to the
- 8:02supporters. He did not mention the
- 8:03manager. And you have to understand what
- 8:05this particular player represents inside
- 8:08that building to see why nobody
- 8:10corrected him. Madrid had spent the
- 8:13previous [music] year fighting a Bondor
- 8:15argument on his behalf in public in
- 8:17front of the whole sport. A club does
- 8:19not campaign that hard for a footballer
- 8:21and then back a coach against him 7
- 8:23months later. That
- 8:24>> [music]
- 8:24>> omission tells you exactly how this
- 8:26building works. The apology reached
- 8:28everybody except the one man who had
- 8:30made a completely normal substitution in
- 8:32a match his team was winning. Alonzo was
- 8:35sacked on 12th [music] January, the
- 8:37morning after losing the Super Copa
- 8:38final 3-2 to Barcelona. 233 days in the
- 8:42job. See that sequence as a rule and you
- 8:45have the whole club. The football
- 8:47decision was correct. The political cost
- 8:49of it was fatal. He took a winger off in
- 8:52a game he was winning and it cost him
- 8:54more than losing would have. So, the
- 8:56board decided the problem was that a
- 8:58foreign method did not fit the [music]
- 8:59room, which meant the next hire had to
- 9:01be somebody the room already trusted
- 9:03completely. So, how did that one go?
- 9:16Araloa was promoted from [music] inside.
- 9:18Madrid youth player, Madrid first team
- 9:21player, a man who had lived in that
- 9:22building most of his adult life. He was
- 9:252 days into the job when Madrid went out
- 9:27of the Copa del Rey. So [music] who
- 9:28knocked them out? Albasete, a second
- 9:30division side who beat them 3-2 in the
- 9:33round of 16 and the room split under him
- 9:35anyway, which was the one thing he had
- 9:37been hired to prevent. Valverde and
- 9:40Chumeni had an altercation at Valdabis
- 9:42in May. Valverde went to the hospital
- 9:44with head trauma and was [music] told to
- 9:46rest for up to 2 weeks. The club finded
- 9:48both players the following day.
- 9:50Valverde's own account is that he
- 9:52knocked [music] a table over and the
- 9:53story grew well past what actually
- 9:55happened. But the size of the incident
- 9:57is not the point. The point is that it
- 9:59happened at all in the week of the match
- 10:01that would decide the title under the
- 10:03one manager who had been hired
- 10:05specifically because he understood these
- 10:07players. 3 days after that, Barcelona
- 10:10beat Madrid 2 to zero and the league was
- 10:12gone. Arbaloa managed 28 games and won
- 10:1518 of them. He was gone by the end of
- 10:17May. So the outsider with a system
- 10:19failed and then the insider who spoke
- 10:21their language failed too. Both of them
- 10:23inside the same season with the same
- 10:25players in almost exactly the same way.
- 10:28One was told his ideas did not fit the
- 10:30squad. The other was hired because he
- 10:32fit the squad perfectly and it made no
- 10:34difference to the results at all. They
- 10:36tried a stranger, then they tried a
- 10:38[music] friend. The squad ate both,
- 10:40which left one theory nobody had tested
- 10:42yet on this group of players. Not
- 10:44tactics this time and not familiarity
- 10:47either. What was left was something a
- 10:49great deal older than either of those.
- 10:51So what was it?
- 10:58Professional
- 11:00top.
- 11:01>> Mourinho signed on June 10th for 3 years
- 11:04after a president had been reelected
- 11:06[music] on the promise of sorting this
- 11:08out. He is theory number three and it is
- 11:11the oldest theory in the sport. So what
- 11:13is it? Authority, fear, [music] where
- 11:15fear is useful, set pieces, a hard
- 11:18defensive base, and the referee treated
- 11:20as something to be worked on rather than
- 11:22simply obeyed. And he set the standard
- 11:24himself [music] in August before a ball
- 11:26had been kicked. But finishing a Real
- 11:28Madrid season without trophies is not a
- 11:31successful season. He said that with two
- 11:34blank seasons directly behind the club,
- 11:36his own last league title is a decade
- 11:38old now, Chelsea 2015.
- 11:41And there is one detail about this
- 11:44appointment that almost nobody brings up
- 11:46even though he lived it himself. He has
- 11:48already run this experiment at Real
- 11:50Madrid. In his first spell, he dropped
- 11:52the club captain Aika Casillas for Diego
- 11:54Lopez. The dressing room split. A large
- 11:57part of the stadium turned on him and he
- 11:59left at the end of that season. So of
- 12:01all the coaches in world football, the
- 12:03man now in charge knows better than
- 12:05anybody. You could name what happens
- 12:07here when you leave an icon out of the
- 12:09team. Seven league games later he has
- 12:11lost at Bettis and lost the derby.
- 12:14>> Is fit again after a muscle injury and
- 12:17he will be on the bench. The Canadian
- 12:19Jonathan David trying to keep up his
- 12:22>> and one more thing went on Sunday that
- 12:24should bother him privately. Before that
- 12:26match, Diego Simeone had a worse record
- 12:28against Mourinho than against any other
- 12:30coach he has faced in La Liga. Even that
- 12:33edge is gone now. The one man in Spain
- 12:35who could never beat Mourinho just did
- 12:37it in [music] a derby. So that is a
- 12:39system coach, a club man and an
- 12:42authority coach, three philosophies, one
- 12:45roster about 12 months. And all three of
- 12:48them walked into the building and
- 12:50inherited [music] exactly the same
- 12:51thing. So what is it that they
- 12:53inherited?
- 12:57Every coach at this club is handed a
- 12:59squad with quality in every single line
- 13:01and handed a squad with nobody in it
- 13:03whose job is to run a football match. So
- 13:06how does that happen at Real Madrid? by
- 13:08stacking rather than choosing over and
- 13:10over for years. [music] The attackers
- 13:12sit on top of each other in the same
- 13:14area of the pitch. There is no
- 13:16midfielder whose role is to own a game
- 13:18rather than cover for one. Valverde gets
- 13:21asked to do about three jobs at once,
- 13:23[music] which is why he keeps turning up
- 13:24at right back in the biggest matches of
- 13:26the season. He is the emergency solution
- 13:28to [music] every structural problem this
- 13:30squad has, which is a compliment to him
- 13:32and an indictment of everybody who built
- 13:34the team around him. Watch him for one
- 13:37full match [music] and you can see it
- 13:39happening. When he went off injured on
- 13:41Sunday with Lee Kangin's studs in his
- 13:43ankle, Madrid [music] lost the only
- 13:45player capable of covering for the gaps.
- 13:49[music]
- 13:57Masttoano, the one spare number 10 in
- 14:00the building, went to Florentina on loan
- 14:02in August. There was no lane for him to
- 14:04play in. And Corttois [music]
- 14:06has spent years making the structural
- 14:08damage look smaller than it really is
- 14:10because a great goalkeeper turns chaos
- 14:12into a clean sheet often enough to delay
- 14:14[music] the diagnosis. Take him out of
- 14:16any of the last three seasons and the
- 14:19numbers you are looking at get
- 14:20considerably uglier. Corttois has
- 14:22personally [music] been covering for
- 14:24this project for years and nobody has
- 14:26thought to thank him for it. Madrid
- 14:27found three coaches and the squad failed
- 14:30all three of them the same way. So what
- 14:31would the fourth man need to be allowed
- 14:33to do?
- 14:37A football club is fixable when three
- 14:40conditions hold at once and Real Madrid
- 14:42fail all three of them. So what is the
- 14:44first? That the roster can actually be
- 14:46rebuilt. Perez was reelected in June and
- 14:49his mandate runs to 2030. The man who
- 14:52assembled this squad has just been
- 14:54instructed to keep assembling it and the
- 14:57three players at the center of it are
- 14:58the least movable assets in European
- 15:01football. Mbappe is the project.
- 15:03Venicius is the brand and Bellingham's
- 15:06best position sits on top of both. None
- 15:08of them can be sold and none can be left
- 15:10out without it leading the news that
- 15:12night. So Madrid's stack rather than
- 15:15choose. And the cleanest proof that this
- 15:17is a squad problem rather than a mood
- 15:19problem is Alonzo's record. He built
- 15:21[music] the best attacking system in
- 15:23Germany out of one shape. Handed those
- 15:25forwards. He could not find a shape at
- 15:27all. He tried 15 of them, but the first
- 15:29condition is not what gets managers
- 15:31sacked here. The second one is so what
- 15:34is the second condition
- 15:38that the president will let a coach
- 15:40bench a star and survive it? Alonzo
- 15:43never even benched one. He substituted
- 15:45one and 3 months later he was
- 15:47unemployed. So why did Mourinho get away
- 15:49with doing the same thing on Sunday?
- 15:51Because a red card had just handed him
- 15:53an alibi. He was down to 10 men. So
- 15:55[clears throat] taking a forward off was
- 15:56arithmetic that you could check from
- 15:58your own couch. So the permission exists
- 16:00in one form only. A Madrid coach can
- 16:03take [music] a star off when he can
- 16:04prove he had no choice. He can't do it
- 16:07because the shape is better. And that
- 16:08version has been tested twice. It cost
- 16:11Alonzo his [music] job and it cost
- 16:12Mourinho one here 13 years ago. A coach
- 16:16here gets about 8 months [music] of
- 16:17credit and you can't spend it on a
- 16:19formation that needs a year. He is
- 16:21allowed to bench a superstar. He just
- 16:22has to get one cent off first. [music]
- 16:25So the roster can't be rebuilt and the
- 16:27bench can't be used which leaves the one
- 16:29condition the players control. So will
- 16:31they take a smaller job?
- 16:36When Hujesen went off, Madrid had 40
- 16:38minutes to build a second structure
- 16:40[music] with 10 men. They could not do
- 16:42it and the reason was on that pitch long
- 16:44before the red card. So what was already
- 16:46wrong? No player in that team holds a
- 16:48job that still works if the other 10
- 16:50stop doing theirs. The 11 were
- 16:52disconnected before the card, and the
- 16:54red card only removed [music] the
- 16:56pretense. And you already know this
- 16:58room's attitude. Venicius apologized to
- 17:00the dressing room and the supporters and
- 17:02left the coach off the list. The room
- 17:05apologizes [music]
- 17:05to the room, never to the man who gets
- 17:07sacked. This squad has now learned that
- 17:09twice in one season. It survives
- 17:12managers. The case for it is real.
- 17:14Mbappe scores at close to a goal, a
- 17:16game, and Huin is one of the best young
- 17:18center backs in Europe. On paper, this
- 17:21is a title winning squad. Paper is
- 17:23precisely what the last two seasons
- 17:25were. The [music] greatest team in the
- 17:27world, right up until somebody tackles
- 17:29them. So, there are three locks here and
- 17:31no manager [music] holds a key to any of
- 17:33them. So, what happens when the fourth
- 17:35theory runs out?
- 17:38They find a fifth theory. A coach can't
- 17:40install a system his front three won't
- 17:42play. The president won't sell his own
- 17:44problem. And that room has already eaten
- 17:46two staffs. The fix is one team sheet.
- 17:49Leave a star out for a month, say why,
- 17:51and survive it. Nobody in that building
- 17:54is allowed to write it. If they sack him
- 17:56by Christmas, who walks into a different
- 17:58job?
